【摘要】：新港公司作為廣州港股份公司下屬企業(yè)，從開港至今已經(jīng)有39年的歷史，其歷經(jīng)經(jīng)濟(jì)體制改革、政企分開、貨源結(jié)構(gòu)調(diào)整等多次機(jī)遇和挫折。近年來(lái)，隨著珠江沿岸深圳、東莞等地碼頭快速發(fā)展，外加國(guó)內(nèi)經(jīng)濟(jì)增長(zhǎng)形勢(shì)趨緩，股份公司內(nèi)貨源結(jié)構(gòu)調(diào)整諸多不利因素，導(dǎo)致新港公司2008經(jīng)營(yíng)虧損1815萬(wàn)元。如何從戰(zhàn)略管理的角度去提高公司管理水平，使新港公司走出困境渡過難關(guān)是本文需要解決的問題。 本論文將通過對(duì)戰(zhàn)略管理相關(guān)理論的闡述，運(yùn)用管理學(xué)、企業(yè)戰(zhàn)略管理的一些思想和方法，對(duì)新港公司進(jìn)行研究和分析，發(fā)現(xiàn)新港公司現(xiàn)階段存在的問題；通過對(duì)新港公司外部環(huán)境、內(nèi)部環(huán)境、面臨的機(jī)會(huì)與威脅、企業(yè)內(nèi)部存在的優(yōu)勢(shì)與劣勢(shì)、國(guó)家政策走向以及市場(chǎng)競(jìng)爭(zhēng)態(tài)勢(shì)等進(jìn)行分析，并結(jié)合新港公司的實(shí)際情況，利用PEST、SWOT模型、波士頓矩陣等方法進(jìn)行定性定量分析研究，為新港公司制定“打造華南地區(qū)糧食、鋼材集散和機(jī)電設(shè)備出口物流基地”的戰(zhàn)略定位，并提出2000萬(wàn)噸吞吐量1億元利潤(rùn)的中長(zhǎng)期戰(zhàn)略目標(biāo)，并制定出成本領(lǐng)先戰(zhàn)略，以實(shí)現(xiàn)此中長(zhǎng)期戰(zhàn)略目標(biāo)。 本文通過通過定性和定量分析，從戰(zhàn)略管理角度提升新港公司管理水平，并合理制定戰(zhàn)略規(guī)劃的實(shí)施措施，整合企業(yè)內(nèi)優(yōu)勢(shì)資源，提高核心競(jìng)爭(zhēng)力。有助于新港公司在今后激烈競(jìng)爭(zhēng)環(huán)境下生存發(fā)展，，并對(duì)與新港公司類似的國(guó)內(nèi)港口企業(yè)有一定借鑒意義。
[Abstract]:As a subsidiary of Guangzhou Port Stock Company, Xingang Company has a history of 39 years since its opening. It has experienced many opportunities and setbacks such as economic system reform, separation of government from enterprises, adjustment of supply structure, etc. In recent years, with Shenzhen along the Pearl River coast, The rapid development of ports in Dongguan and other places, as well as the slowing down of domestic economic growth and the adjustment of the internal supply structure of joint-stock companies have resulted in a loss of 18.15 million yuan in 2008. How to improve the management level of the company from the perspective of strategic management? It is the problem that this article needs to solve to make Xingang Company get out of the predicament and tide over the difficulties. This paper will study and analyze the Xingang Company by expounding the relevant theories of strategic management and applying some ideas and methods of management and enterprise strategic management to find the problems existing in Xingang Company at present. Through the analysis of the external environment, internal environment, opportunities and threats faced by Xingang Company, the advantages and disadvantages within the enterprise, the trend of national policy and the market competition situation, and combined with the actual situation of Xingang Company, The qualitative and quantitative analysis is carried out by using the PEST-SWOT model and Boston matrix method to establish the strategic position for Xingang Company to "build the logistics base of grain, steel distribution and export of mechanical and electrical equipment in South China". The medium- and long-term strategic goal of 100 million yuan profit of throughput of 20 million tons is put forward, and the cost leading strategy is worked out to realize this medium and long-term strategic goal. Through qualitative and quantitative analysis, this paper promotes the management level of Xingang Company from the angle of strategic management, and reasonably formulates the implementation measures of strategic planning, and integrates the advantage resources within the enterprise. Improving the core competence is helpful to the survival and development of Xingang Company in the future fierce competition environment, and has certain reference significance to the domestic port enterprises similar to Xingang Company.
