【摘要】:在建筑行業(yè)面臨前所未有的機(jī)遇與挑戰(zhàn)背景下,中鐵隧道集團(tuán)四處有限公司正處于追趕型跨越式發(fā)展的關(guān)鍵時(shí)期,如何選擇合適的競(jìng)爭(zhēng)戰(zhàn)略、并有效實(shí)施是公司未來取得競(jìng)爭(zhēng)優(yōu)勢(shì),最終獲得成功的關(guān)鍵所在。 根據(jù)中鐵隧道集團(tuán)四處有限公司所處的內(nèi)、外部環(huán)境情況,構(gòu)建公司的外部因素評(píng)價(jià)矩陣(EFE)和內(nèi)部因素評(píng)價(jià)矩陣(IFE)。結(jié)果表明:中鐵隧道集團(tuán)四處有限公司的外部因素評(píng)價(jià)矩陣的總加權(quán)分?jǐn)?shù)略大于平均值,表明公司在利用外部機(jī)會(huì)和回避外部威脅方面略好于同行業(yè)企業(yè)的平均水平,但優(yōu)勢(shì)不明顯;內(nèi)部因素評(píng)價(jià)矩陣的總加權(quán)分?jǐn)?shù)也大于平均值,表明公司內(nèi)部?jī)?yōu)勢(shì)好于同行業(yè)企業(yè)的平均水平,而且優(yōu)勢(shì)比較明顯。 根據(jù)中鐵隧道集團(tuán)四處有限公司的內(nèi)、外部環(huán)境分析結(jié)果,運(yùn)用SWOT巨陣找出公司的各種可能的備選方案,運(yùn)用SWOT四半維平面坐標(biāo)模型確定公司的最佳戰(zhàn)略方案組合是SO戰(zhàn)略組合,運(yùn)用QSPM分析法對(duì)SO戰(zhàn)略組合進(jìn)行評(píng)價(jià)。結(jié)果表明:公司的最優(yōu)競(jìng)爭(zhēng)戰(zhàn)略是集中差異化戰(zhàn)略。 根據(jù)中鐵隧道集團(tuán)四處有限公司的競(jìng)爭(zhēng)戰(zhàn)略選擇結(jié)果,運(yùn)用競(jìng)爭(zhēng)戰(zhàn)略管理理論,從資源優(yōu)化建設(shè)計(jì)劃、自主創(chuàng)新與科研開發(fā)計(jì)劃、風(fēng)險(xiǎn)管理與內(nèi)控體系建設(shè)計(jì)劃、企業(yè)文化建設(shè)計(jì)劃四個(gè)方面制定了公司詳盡的競(jìng)爭(zhēng)戰(zhàn)略實(shí)施方案、公司競(jìng)爭(zhēng)戰(zhàn)略實(shí)施方案的評(píng)估體系和實(shí)施保障機(jī)制,以充分保證戰(zhàn)略方案的有效執(zhí)行。
[Abstract]:Against the background of unprecedented opportunities and challenges faced by the construction industry, China Railway Tunnel Group Co., Ltd. is in a crucial period of catch-up leap-forward development. How to choose a suitable competitive strategy, And effective implementation is the key to the company's future competitive advantage and ultimate success. According to the internal and external environment of China Railway Tunnel Group Ltd, the external factor evaluation matrix (EFE) and the internal factor evaluation matrix (IFE).) are constructed. The results show that the total weighted score of the external factor evaluation matrix is slightly higher than the average, which indicates that the company is slightly better than the average level of the same industry enterprises in taking advantage of external opportunities and avoiding external threats. But the advantage is not obvious; The total weighted score of the internal factor evaluation matrix is also larger than the average, which indicates that the internal advantage of the company is better than the average level of the same industry enterprise, and the advantage is obvious.
