A鐵路物流公司發(fā)展戰(zhàn)略研究

【摘要】:在國家全力發(fā)展物流產(chǎn)業(yè)的背景下,鐵路邁向物流產(chǎn)業(yè)的改革也不斷深入。鐵路物流企業(yè)的生產(chǎn)、經(jīng)營及生存環(huán)境為此發(fā)生了深刻變化,面臨著方向性選擇。這種情況下,急需轉(zhuǎn)型發(fā)展的A鐵路物流公司,面對競爭日趨激烈的物流市場,公路運(yùn)輸?shù)谋憬、水路運(yùn)輸?shù)牡统杀疽约暗胤秸畬γ禾康荣Y源外運(yùn)的政策限制,A鐵路物流公司可以說已面臨著生死存亡的境地。如何抓住國家對物流產(chǎn)業(yè)大發(fā)展的機(jī)遇,審時(shí)度勢、揚(yáng)長避短,打造核心競爭力,找準(zhǔn)適宜公司發(fā)展的經(jīng)營戰(zhàn)略,為公司決策提供科學(xué)的依據(jù)是當(dāng)前亟待解決的問題。 本文首先介紹了A鐵路物流公司的發(fā)展現(xiàn)狀。并運(yùn)用PEST環(huán)境分析、五力模型分析、行業(yè)評估矩陣對公司當(dāng)前所處的外部環(huán)境進(jìn)行了詳細(xì)分析,分析出國家政策環(huán)境、鐵路經(jīng)營機(jī)制轉(zhuǎn)變、地方經(jīng)濟(jì)發(fā)展后發(fā)優(yōu)勢、物流需求總量高速增長、鐵路物流行業(yè)進(jìn)入門檻較高、低碳運(yùn)輸方式等為公司發(fā)展現(xiàn)代物流帶來了發(fā)展機(jī)遇,但是其它運(yùn)輸方式的靈活便捷、地方物流企業(yè)的壯大和外資物流企業(yè)的進(jìn)入,地方煤炭外運(yùn)的政策限制、公司盈利能力過于依賴鐵路主業(yè)、物流基地建設(shè)融資困難等對公司發(fā)展帶來了極大的威脅。其次,運(yùn)用雷達(dá)分析、核心競爭力匹配分析等方法對公司內(nèi)部要素進(jìn)行了詳細(xì)分析,得出公司擁有完善的物流網(wǎng)絡(luò)布局、規(guī)模經(jīng)濟(jì)水平較高、穩(wěn)定的客戶資源、企業(yè)文化建設(shè)、中長距運(yùn)輸?shù)葍?yōu)勢,以及公司負(fù)債率過高、短期償債能力較弱、盈利能力偏低、管理水平較低、市場開發(fā)能力較弱、職工隊(duì)伍素質(zhì)偏低、物流技術(shù)水平落后、體制約束等劣勢嚴(yán)重阻礙公司發(fā)展。再次,運(yùn)用SWOT組合分析、定量戰(zhàn)略計(jì)劃矩陣(QSPM矩陣)工具分析出適宜公司發(fā)展的備選戰(zhàn)略,綜合分析后提出適宜公司發(fā)展戰(zhàn)略為基于成本領(lǐng)先的角度實(shí)施一體化增長型戰(zhàn)略、聯(lián)盟發(fā)展戰(zhàn)略。最后進(jìn)行了戰(zhàn)略實(shí)施目標(biāo)分解,并制定了戰(zhàn)略實(shí)施保障措施和控制建議。
[Abstract]:Under the background of the development of logistics industry, the reform of railway towards logistics industry is deepening. The production, management and living environment of railway logistics enterprises have undergone profound changes and face the choice of direction. Under such circumstances, A Railway Logistics Company, which is in urgent need of transformation and development, faces the increasingly competitive logistics market, the convenience of road transportation, the low cost of waterway transportation, and the policy restrictions imposed by local governments on the transportation of coal and other resources. A railway logistics company can be said to be faced with the survival of the situation. How to seize the opportunity of the development of the logistics industry, judge the situation, promote the advantages and avoid the weaknesses, build the core competitiveness, find the right management strategy for the development of the company, and provide a scientific basis for the company to make decisions are the problems to be solved urgently. This article first introduced A railway logistics company's development present situation. Using PEST environment analysis, five-force model analysis, industry evaluation matrix to analyze the current external environment of the company in detail, analyze the national policy environment, railway management mechanism change, local economic development advantage. The rapid growth of logistics demand, the high entry threshold of railway logistics industry, the low carbon transportation mode and so on have brought the development opportunity for the company to develop modern logistics, but other transportation modes are flexible and convenient. The growth of local logistics enterprises, the entry of foreign logistics enterprises, the policy restriction of local coal transportation, the excessive reliance on the main railway industry in the profitability of the company, the difficulty in financing the construction of the logistics base have brought great threat to the development of the company. Secondly, by using the methods of radar analysis and core competitiveness matching analysis, the author analyzes the internal elements of the company in detail, and concludes that the company has a perfect distribution of logistics network, a high level of scale economy, stable customer resources, and corporate culture construction. Medium and long distance transportation and other advantages, as well as the company's high debt ratio, weak short-term solvency, low profitability, low management level, weak market development ability, low quality of staff and workers, backward logistics technology level, etc. Institutional constraints and other disadvantages seriously hinder the development of the company. Thirdly, using SWOT combination analysis and quantitative strategic planning matrix (QSPM matrix) tool to analyze the alternative strategy suitable for the development of the company, the author puts forward that the suitable company development strategy is to implement the integrated growth strategy based on the cost leading angle. Alliance development strategy Finally, the strategy implementation goal decomposition is carried out, and the strategy implementation safeguard measures and control suggestions are made.
