T公司庫存管理與生產計劃策略研究

【摘要】:工業(yè)工程已經發(fā)展成為現(xiàn)今社會中較為熱門的管理技術,在發(fā)達國家甚至于發(fā)展中國家都得到了蓬勃發(fā)展,對社會經濟的發(fā)展有著顯著意義。特別是在當前中國困難的經濟形勢下,市場需求的不斷變化,T公司勢必需要持續(xù)改進保持優(yōu)勢以順應變化,特別是庫存管理以及生產計劃管理方面顯得尤為重要。 本文通過對T公司的庫存管理和生產計劃現(xiàn)狀的分析,從企業(yè)現(xiàn)狀、產品特點、物料和訂單特點、供應商特點、庫存管理現(xiàn)狀入手,結合庫存管理理論、生產計劃相關理論,找出T公司在物料管理方面、采購方面、市場需求、生產計劃方面存在的主要問題以及主要因素并加以分析。根據工業(yè)工程相關理論,以建立高效率、高質量、低成本的管理模式為最終目標。從物料管理、訂單控制管理、生產計劃管理、控制庫存、需求預測以及緊急訂單的處理幾個主要方面來制定優(yōu)化方案與措施。具體措施如下: 1、促銷成品庫存,推遲供應商發(fā)貨,清理在制品庫存,加強庫存管理,以此提高公司庫存管理水平,降低庫存。 2、加強訂單管理,對于超時未結銷售、采購、生產訂單的立即關閉處理,提高訂單之間銜接的緊湊性、嚴格控制所有訂單。 3、生產計劃方面則盡量規(guī)避MRP的缺陷,充分利用MPS-3、MPS-1零件采購的優(yōu)點,在降低庫存的同時盡力保證六周的交貨期。 4、仔細核對以及優(yōu)化產品BOM,,避免由于BOM問題引起的多余庫存。 5、增加產品外包加工來轉移庫存壓力。 6、提高公司產品需求預測的準確性。 7、優(yōu)化處理緊急訂單。 最終實現(xiàn)了: 1、生產計劃管理得到優(yōu)化。 2、庫存水平明顯降低。 3、質量有所提高。 4、減少了人力、物料的浪費,生產成本有所降低。 通過這一系列的優(yōu)化措施,提高企業(yè)效率、降低庫存,使公司在同行業(yè)中更具有競爭力。
[Abstract]:Industrial engineering has developed into a more popular management technology in the society and has developed vigorously in developed countries and even in developing countries which has a significant impact on the development of social economy.Especially in the current difficult economic situation in China, the continuous changes in market demand will inevitably require continuous improvement to maintain advantages to adapt to changes, especially inventory management and production planning management is particularly important.Based on the analysis of the current situation of inventory management and production planning of T Company, this paper starts with the current situation of enterprises, product characteristics, materials and orders, suppliers, inventory management, combined with the theory of inventory management, production planning related theory,Identify and analyze the main problems and factors in material management, purchasing, market demand and production planning.According to the theory of industrial engineering, the ultimate goal is to establish high efficiency, high quality and low cost management mode.Make optimization plan and measures from material management, order control management, production planning management, inventory control, demand forecast and emergency order processing.The specific measures are as follows:1. Promote finished product inventory, delay supplier delivery, clean up WIP inventory and strengthen inventory management to improve the company inventory management level and reduce inventory.2. Strengthen order management, close the order immediately for sale, purchase and production order, improve the compactness between orders, and strictly control all orders.3. In production planning, the defects of MRP are avoided as far as possible, and the advantages of MPS-3 / MPS-1 parts procurement are fully utilized to ensure the delivery time of six weeks while reducing inventory.Carefully check and optimize BOMs to avoid excess inventory due to BOM problems.5, increase product outsourcing processing to transfer inventory pressure.Improve the accuracy of product demand forecast.7, optimize the processing of emergency orders.Finally:1. Production planning management is optimized.2, the stock level obviously reduces.3. The quality has been improved.4, reduced the manpower, the material waste, the production cost has reduced.Through this series of optimization measures, improve the efficiency of enterprises, reduce inventory, make the company more competitive in the same industry.
