【摘要】：面對(duì)經(jīng)濟(jì)的全球化和信息化趨勢(shì),要使大型施工企業(yè)在管理水平上有一個(gè)質(zhì)的飛躍,就必須大力推進(jìn)施工企業(yè)的信息化建設(shè),使信息化技術(shù)在施工企業(yè)中得到廣泛應(yīng)用。但信息化項(xiàng)目的管理又不同于施工企業(yè)的項(xiàng)目管理,信息系統(tǒng)項(xiàng)目的特點(diǎn)在于：項(xiàng)目人員的高智力密集性,信息交流高度重要性,目標(biāo)的柔韌性,過(guò)程的重要性等。因此,信息化項(xiàng)目中的溝通管理在項(xiàng)目的整體實(shí)施過(guò)程中具有至關(guān)重要的作用。“以溝通是先導(dǎo)、計(jì)劃是基礎(chǔ)、通知是號(hào)角、檢查是保障”為指導(dǎo)原則,建立“溝通計(jì)劃編制和保障措施”的溝通機(jī)制,通過(guò)該溝通機(jī)制貫穿整個(gè)項(xiàng)目的實(shí)施過(guò)程。 本文以路橋集團(tuán)信息化系統(tǒng)項(xiàng)目為實(shí)例,從該信息化項(xiàng)目的特點(diǎn)出發(fā),結(jié)合項(xiàng)目溝通管理領(lǐng)域知識(shí)和信息化系統(tǒng)管理知識(shí),查找在路橋信息化建設(shè)項(xiàng)目中存在的問(wèn)題,并對(duì)問(wèn)題進(jìn)行了分析研究。首先,對(duì)本項(xiàng)目實(shí)例進(jìn)行了概述并將該項(xiàng)目的工作進(jìn)行了WBS的分解,羅列了項(xiàng)目人員的責(zé)任分配表；其次,以調(diào)查問(wèn)卷的形式,對(duì)該項(xiàng)目實(shí)施中存在的溝通問(wèn)題進(jìn)行歸納和提煉；第三,通過(guò)深刻剖析該項(xiàng)目溝通管理中存在的問(wèn)題,影響有效溝通的因素以及存在的原因,編制了一套良好的溝通體系,建立了有效溝通渠道,并應(yīng)用溝通技巧等手段和措施來(lái)改善目前的溝通效率,并為路橋集團(tuán)的信息化系統(tǒng)項(xiàng)目制定一套行之有效的溝通計(jì)劃,以此來(lái)提高該項(xiàng)目的溝通管理能力,確保路橋信息化建設(shè)項(xiàng)目順利實(shí)施；最后,對(duì)研究的結(jié)果進(jìn)行總結(jié),提出研究中存在的不足以及今后的研究方向。 整個(gè)研究分析都是圍繞路橋集團(tuán)信息化系統(tǒng)項(xiàng)目展開的,但由于該項(xiàng)目目前還在實(shí)施的進(jìn)展階段,因此對(duì)于這套溝通計(jì)劃的實(shí)施后的效用評(píng)價(jià),前后對(duì)比分析等內(nèi)容還無(wú)法一一展示,但這也可以作為我們后期進(jìn)一步研究的方向和重點(diǎn)關(guān)注的內(nèi)容,也希望通過(guò)這套溝通計(jì)劃的建立和實(shí)施,為企業(yè)今后在項(xiàng)目管理上起到積極地作用,也能為其他施工型企業(yè)在進(jìn)行信息化系統(tǒng)項(xiàng)目建設(shè)時(shí)起到一定的借鑒作用。
[Abstract]:In the face of the globalization of economy and the trend of informatization, in order to make a qualitative leap in the management level of large construction enterprises, it is necessary to vigorously promote the informatization construction of construction enterprises and make the information technology widely used in construction enterprises. But the information project management is different from the construction enterprise project management, the information system project characteristic lies in: the project personnel high intelligence density, the information exchange high importance, the goal flexibility, the process importance and so on. Therefore, the communication management in the information project plays an important role in the overall implementation of the project. "Communication is the forerunner, plan is the basis, notification is the horn, and inspection is the guarantee" as the guiding principle, and the communication mechanism of "communication plan formulation and safeguard measures" is established through this communication mechanism throughout the implementation process of the project. This paper takes the information system project of the Road and Bridge Group as an example, starting from the characteristics of the information project, combining the knowledge of project communication management field and the information system management knowledge, finds out the problems existing in the road and bridge information construction project. The problem is analyzed and studied. First, the project example is summarized and the work of the project is decomposed by WBS, listing the responsibility distribution table of the project personnel; secondly, in the form of a questionnaire, The communication problems existing in the implementation of the project are summarized and refined. Thirdly, by deeply analyzing the problems existing in the communication management of the project, the factors that affect the effective communication and the reasons for its existence, a set of good communication system is worked out. Established effective communication channels, and applied communication skills and other means and measures to improve the current communication efficiency, and for the Road and Bridge Group information system project to develop a set of effective communication plan, In order to improve the communication and management ability of the project to ensure the smooth implementation of the road and bridge information construction project. Finally, the results of the study are summarized, and the shortcomings of the research and the future research direction are put forward. The whole research and analysis is carried out around the information system project of the Road and Bridge Group. However, because the project is still in the process of implementation, the utility evaluation of the communication plan after its implementation, The contents of the comparative analysis before and after can not be shown one by one, but this can also be taken as the direction and focus of our further research in the later stage. We also hope to establish and implement the communication plan through this set of communication plans. It can play a positive role in project management for enterprises in the future, and can also play a certain reference role in the construction of information system projects for other construction enterprises.
