一汽—大眾新寶來(lái)ZP5生產(chǎn)啟動(dòng)階段項(xiàng)目管理研究

【摘要】:本文以項(xiàng)目管理知識(shí)作為理論基礎(chǔ),從介紹ZP5生產(chǎn)啟動(dòng)管理模式入手,通過對(duì)一汽-大眾新寶來(lái)車型ZP5生產(chǎn)啟動(dòng)管理模式進(jìn)行深入分析,,站在項(xiàng)目管理的角度,對(duì)該模式的應(yīng)用進(jìn)行研究,旨在通過分析新寶來(lái)車型生產(chǎn)啟動(dòng)過程中出現(xiàn)的問題及解決措施,實(shí)現(xiàn)對(duì)生產(chǎn)啟動(dòng)這一新興管理模式的優(yōu)化。 本文首先介紹了文章的研究背景和研究意義,確定了本文的研究思路和結(jié)構(gòu)安排。生產(chǎn)啟動(dòng)這一管理模式的優(yōu)點(diǎn)已經(jīng)在大眾集團(tuán)通過實(shí)踐得到了驗(yàn)證,事實(shí)證明,采用這一管理模式,更有利于實(shí)現(xiàn)產(chǎn)品順利投放。因此,在第2章中,筆者對(duì)ZP5生產(chǎn)啟動(dòng)管理模式做了概述。這一章主要介紹了ZP5生產(chǎn)啟動(dòng)的概念、工作原理和ZP5團(tuán)隊(duì)組織架構(gòu)。項(xiàng)目管理三大要素是進(jìn)度、成本和質(zhì)量。成本管理并不是生產(chǎn)啟動(dòng)關(guān)注的核心內(nèi)容,生產(chǎn)啟動(dòng)主要關(guān)注進(jìn)度管理和質(zhì)量管理。因此,本文的第3章講的是ZP5生產(chǎn)啟動(dòng)進(jìn)度及質(zhì)量管理。這一章主要介紹整車、總成和單件的進(jìn)度及質(zhì)量管理方式,以實(shí)際發(fā)生的問題為例,解析生產(chǎn)啟動(dòng)的實(shí)質(zhì)。在這一章中,還重點(diǎn)介紹了批次管理的內(nèi)容。本文的第4章,講的是項(xiàng)目管理在ZP5生產(chǎn)啟動(dòng)階段的保障措施,包括嚴(yán)格執(zhí)行流程,將問題直接落實(shí)到具體責(zé)任人頭上,建立完善的匯報(bào)機(jī)制以及建立良好的團(tuán)隊(duì)合作氛圍。 通過全文的論述,筆者將生產(chǎn)啟動(dòng)這一管理模式完整的做了一次闡述,可以使閱讀者對(duì)生產(chǎn)啟動(dòng)這一模式產(chǎn)生一定了解,對(duì)項(xiàng)目管理工作者是一種借鑒,對(duì)優(yōu)化項(xiàng)目管理工作有著一定的意義。
[Abstract]:This paper takes the knowledge of project management as the theoretical basis, starting with the introduction of ZP5 production start-up management model, through the in-depth analysis of FAW-Volkswagen new Bora model ZP5 production start-up management model, standing in the perspective of project management. The application of this model is studied in order to optimize the new management mode of production startup by analyzing the problems and solving measures in the process of production start-up. This paper first introduces the research background and significance of the article, and determines the research ideas and structure of this paper. The advantages of this management mode of production start-up have been verified by practice in Volkswagen Group. It has been proved that the adoption of this management mode is more conducive to the smooth production of products. Therefore, in Chapter 2, the author summarizes the ZP5 production startup management model. This chapter mainly introduces the concept of ZP5 production startup, working principle and ZP5 team organization structure. The three elements of project management are schedule, cost and quality. Cost management is not the core content of production startup, but progress management and quality management. Therefore, the third chapter of this article is about ZP5 production start-up schedule and quality management. This chapter mainly introduces the schedule and quality management mode of the whole vehicle, assembly and single piece. Taking the actual problems as an example, the paper analyzes the essence of production startup. In this chapter, the contents of batch management are also introduced. The fourth chapter of this paper is about the safeguard measures of project management in ZP5 production start-up stage, including strict implementation of the process, direct implementation of the problem to the specific responsible person head, establish a sound reporting mechanism and establish a good atmosphere of team cooperation. Through the full text of the discussion, the author made a complete description of the management model of production startup, which can make readers understand the mode of production start-up, and is a reference for project management workers. To optimize the project management has certain significance.
