【摘要】：隨著建筑工程項(xiàng)目的規(guī)模日益擴(kuò)大,技術(shù)難度的加速提高,以及經(jīng)濟(jì)一體化的加深,為規(guī)避投資風(fēng)險以及優(yōu)化社會資源配置,大型建筑企業(yè)在承接大型或特大型工程項(xiàng)目時,越來越偏向選擇聯(lián)合體總承包管理模式對建筑項(xiàng)目進(jìn)行經(jīng)營。本文以廣州西塔項(xiàng)目為研究對象,通過分析該項(xiàng)目的工程特點(diǎn)、難點(diǎn)等,作出了聯(lián)合體總承包管理模式的選擇,確定了聯(lián)合體的工作模式,組成了聯(lián)合體總承包項(xiàng)目部,制定了項(xiàng)目部的運(yùn)行機(jī)制及管理體系;通過該項(xiàng)目在質(zhì)量管理、進(jìn)度管理以及成本管理三方面闡述分析了該工程項(xiàng)目在施工準(zhǔn)備階段、施工進(jìn)行階段,總承包項(xiàng)目部對該項(xiàng)目作出的具體要求以及總承包項(xiàng)目部下設(shè)的各職能部門,在《管理綱要》以及總承包項(xiàng)目部的指揮下,執(zhí)行的一系列項(xiàng)目管理措施,促進(jìn)廣州西塔項(xiàng)目的順利安全進(jìn)行;通過建立合同體系,合理分類合同,同時,制定項(xiàng)目合同的標(biāo)準(zhǔn)化管理流程,使有關(guān)的合同從草擬、評審、會簽審批、簽訂、傳遞、交底、變更、保管等重大合同管理方面有據(jù)可依,規(guī)范化的合同管理,有效促使廣州西塔項(xiàng)目工程的施工有序進(jìn)行�？傊�,廣州西塔項(xiàng)目在聯(lián)合體總承包管理模式下,對項(xiàng)目實(shí)行有效的項(xiàng)目管理,達(dá)到了項(xiàng)目建設(shè)的總目標(biāo),降低了聯(lián)合體成員投資成本及分散了投資風(fēng)險。
[Abstract]:With the increasing scale of construction projects, the acceleration of technical difficulties, and the deepening of economic integration, in order to avoid investment risks and optimize the allocation of social resources, large construction enterprises undertake large or super large engineering projects. More and more inclined to choose the general contract management mode of the consortium construction project management. This paper takes the Xita project in Guangzhou as the research object, through analyzing the engineering characteristics and difficulties of the project, makes the choice of the general contract management mode of the association, determines the working mode of the association, and forms the general contracting project department of the association. The operation mechanism and management system of the project department are established, and the construction preparation stage and construction stage are analyzed through the project in three aspects: quality management, schedule management and cost management. The specific requirements made by the General Contracting Project Department for the project and a series of project management measures implemented by the functional departments under the General Contracting Project Department under the guidance of the "outline of Management" and the General Contracting Project Department, To promote the smooth and safe conduct of the Xita project in Guangzhou; to establish a contract system, reasonably classify the contract, and at the same time, to formulate a standardized management process for the project contract, so that the relevant contracts can be drafted, evaluated, countersigned, approved, signed, transmitted and handed over. Change, custody and other important contract management, standardized contract management, effectively promote the construction of the West Tower Project in Guangzhou orderly. In a word, under the mode of general contract management, the project of Guangzhou Xita has been managed effectively, which has achieved the overall goal of the project construction, reduced the investment cost of the members of the association and dispersed the investment risk.
