【摘要】：硅鋼是首鋼遷鋼公司少有的仍有盈利空間的鋼鐵產(chǎn)品,承擔(dān)著首鋼集團控虧的重要任務(wù)。由于鋼鐵市場整體形勢不好,上游原材料價格上漲,下游市場需求萎縮,客戶對產(chǎn)品質(zhì)量的要求更加嚴(yán)格,希望產(chǎn)品價廉物美,這給企業(yè)質(zhì)量控制和成本管理提出J了更高的要求。首鋼遷鋼取向硅鋼成本高的主要原因之一就是成材率太低,僅為62.53%,較先進(jìn)鋼廠低20%以上。因此,提高成材率成為公司降低產(chǎn)品成本的首選研究課題。本文運用六西格瑪管理理論對取向硅鋼產(chǎn)品成材率低的問題進(jìn)行研究,制定提高取向硅鋼成材率的方案并實施,達(dá)到了提高成材率、降低制造成本的目標(biāo)。論文主要內(nèi)容如下:(1)介紹了首鋼遷鋼現(xiàn)狀及取向硅鋼的生產(chǎn)流程及特點,介紹了六西格瑪管理的基本思想、發(fā)展過程以及六西格瑪管理方法和實施步驟。(2)在對取向硅鋼成材率關(guān)鍵客戶需求和生產(chǎn)流程分析的基礎(chǔ)上確定客戶的關(guān)鍵質(zhì)量需求和項目范圍,制定成材率提升目標(biāo)并將目標(biāo)分解為各工序成材率,組建研究團隊,明確溝通計劃。(3)收集取向硅鋼成材率數(shù)據(jù),對生產(chǎn)流程穩(wěn)定性以及取向硅鋼成材率的西格瑪水平進(jìn)行分析,并采用快速改善措施對取向硅鋼成材率進(jìn)行了改善;(4)分析取向硅鋼成材率損失的原因。對取向硅鋼各工序生產(chǎn)流程進(jìn)行分析,找出了各流程成材率的損失項,測算了各流程的損失量,并對工藝流程的增值非增值性進(jìn)行了分析,對非增值流程產(chǎn)生的根本原因進(jìn)行分析,找出了 10項對成材率影響最大的因子。(5)針對找出的關(guān)鍵影響因子擬立了 10個攻關(guān)子項目并從篩選出了兩個子項目優(yōu)先實施,制定了攻關(guān)子項目的實施方案和控制方法,研究了項目風(fēng)險的控制。對取向硅鋼成材率的改善效果進(jìn)行檢查確認(rèn),對改進(jìn)措施的貢獻(xiàn)度進(jìn)行分析,計算經(jīng)濟效益。
[Abstract]:Silicon Steel is a rare steel product of Shougang Qiangang Co., which still has profit space. It is an important task for Shougang Group to control losses.Because the overall situation of the steel market is not good, the prices of raw materials in the upper reaches rise, the demand in the downstream market shrinks, the customers' requirements for product quality become more stringent, and they hope that the products will be cheap and good at good prices.This puts forward higher requirements for quality control and cost management of enterprises.One of the main reasons for the high cost of reorientation silicon steel in Shougang is that the yield of finished steel is too low, which is only 62.53, which is more than 20% lower than that of the advanced steel plant.Therefore, improving the rate of finished products has become the first choice for the company to reduce the cost of products.In this paper, the problem of low yield of oriented silicon steel products is studied by using six Sigma management theory, and the scheme of improving the yield of oriented silicon steel is worked out and implemented, which achieves the goal of increasing the rate of finished steel and reducing the manufacturing cost.The main contents of this paper are as follows: (1) the paper introduces the present situation and production process and characteristics of oriented silicon steel in Shougang, and introduces the basic idea of six Sigma management.The development process and six Sigma management methods and implementation steps. 2) determine the customer's key quality requirements and project scope based on the analysis of key customer requirements and production processes for the yield of oriented silicon steel.Set up the target of improving the yield of silicon steel and decompose the target into the rate of each process, form a research team, make clear the communication plan, collect the data of the yield of oriented silicon steel, analyze the stability of the production process and the Sigma level of the yield of oriented silicon steel, and analyze the stability of the production process and the sigma level of the yield of oriented silicon steel.The reasons for the loss of the yield of oriented silicon steel were analyzed by improving the yield of oriented silicon steel.This paper analyzes the production process of oriented silicon steel, finds out the loss items of the finished product rate of each process, calculates the loss amount of each process, and analyzes the value added non-increment of the process flow.Based on the analysis of the root causes of the non-value-added process, 10 factors that have the greatest impact on the yield of the finished product are found. Ten key impact factors are proposed and two sub-projects are selected for priority implementation.The implementation scheme and control method of key project are established, and the control of project risk is studied.The effect of improving the finished rate of oriented silicon steel was checked and confirmed, the contribution of the improvement measures was analyzed, and the economic benefit was calculated.
