機(jī)頂盒產(chǎn)品項(xiàng)目管理實(shí)踐與分析

【摘要】:機(jī)頂盒產(chǎn)品是我國(guó)廣電網(wǎng)絡(luò)數(shù)字電視平移(從模擬信號(hào)全面轉(zhuǎn)向數(shù)字信號(hào),新的數(shù)字信號(hào)將帶來(lái)更好的畫面和更豐富的頻道節(jié)目及其他增值業(yè)務(wù))的用戶終端產(chǎn)品。其主要功能是作為接收和解碼數(shù)字標(biāo)清和高清編碼節(jié)目源的中間設(shè)備,將重新恢復(fù)為模擬信號(hào)畫面和音頻的信號(hào)輸出到電視機(jī),用戶就可以體驗(yàn)數(shù)字信號(hào)節(jié)目了。CA、瀏覽器、股票系統(tǒng)、廣告系統(tǒng)等基本為國(guó)內(nèi)數(shù)字電視機(jī)頂盒的標(biāo)準(zhǔn)配置功能。CA系統(tǒng)包括了解擾、授權(quán)、郵件等一整套廣電可對(duì)每個(gè)用戶管理的系統(tǒng),是廣電網(wǎng)絡(luò)管理用戶的系統(tǒng)。國(guó)內(nèi)主流的CA廠家有永新視博、數(shù)碼視訊、天柏、算通等。 機(jī)頂盒產(chǎn)品既包括了通信原理、信息管理、數(shù)據(jù)庫(kù)等IT行業(yè)的屬性,又是直接給用戶使用的電子產(chǎn)品,帶有家電行業(yè)和制造業(yè)的特性。機(jī)頂盒產(chǎn)品開(kāi)發(fā)一般為客戶需求的定制產(chǎn)品,其開(kāi)發(fā)周期短的不到一個(gè)月,長(zhǎng)的超過(guò)年,一般為2-3個(gè)月的短周期開(kāi)發(fā)。機(jī)頂盒產(chǎn)品是一個(gè)芯片廠家提供方案,第三方廠家(如CA廠家、瀏覽器公司、中間件公司)參與項(xiàng)目并對(duì)第三方功能進(jìn)行認(rèn)證,機(jī)頂盒廠家進(jìn)行客戶需求硬件設(shè)計(jì)、軟件應(yīng)用開(kāi)發(fā)及對(duì)第三方進(jìn)行集成、對(duì)產(chǎn)品整體規(guī)劃和負(fù)責(zé)的協(xié)作產(chǎn)品。不同的廣電網(wǎng)絡(luò)環(huán)境還要確保產(chǎn)品對(duì)當(dāng)?shù)丨h(huán)境的適應(yīng)性。近幾年的省網(wǎng)整合和三網(wǎng)融合又對(duì)機(jī)頂盒產(chǎn)品提出了新的挑戰(zhàn),包括對(duì)在用產(chǎn)品的升級(jí)維護(hù),和配置功能要求日漸提升、中間件當(dāng)?shù)赖倪m應(yīng)。由此,機(jī)頂盒項(xiàng)目的復(fù)雜性和靈活性可見(jiàn)一斑。機(jī)頂盒廠家規(guī)模、企業(yè)性質(zhì)、企業(yè)管理、企業(yè)文化也各有不同,對(duì)項(xiàng)目管理的推廣和心得良莠不齊。網(wǎng)絡(luò)公司近幾年對(duì)項(xiàng)目管理非常重視,在對(duì)項(xiàng)目管理不斷嘗試改革創(chuàng)新以適應(yīng)市場(chǎng)環(huán)境和提高效率,在這一過(guò)程中也同步完企業(yè)完善管理制度以激勵(lì)員工。網(wǎng)絡(luò)公司項(xiàng)目經(jīng)理制、模擬市場(chǎng)化、薪酬績(jī)效管理制度(包括核心員工中長(zhǎng)期激勵(lì))、員工職業(yè)規(guī)劃路線、學(xué)習(xí)型組織、員工滿意的十項(xiàng)工程等制度的出臺(tái),對(duì)項(xiàng)目管理的具體實(shí)施也起到了推動(dòng)和輔助作用。 本文是在某網(wǎng)絡(luò)公司作為核心人員全程參與其項(xiàng)目管理的改革和實(shí)踐,對(duì)其項(xiàng)目管理分析和總結(jié),并就發(fā)現(xiàn)問(wèn)題提出解決方案。 網(wǎng)絡(luò)公司國(guó)內(nèi)應(yīng)用研發(fā)部大部分人員在成都分公司,而公司其他項(xiàng)目協(xié)作部門均在綿陽(yáng),遠(yuǎn)程協(xié)作也是國(guó)內(nèi)應(yīng)用項(xiàng)目長(zhǎng)期需要應(yīng)對(duì)的挑戰(zhàn)。電話會(huì)議、QQ群、mail、成都人員關(guān)鍵期到綿陽(yáng)集中開(kāi)發(fā)、瓶頸問(wèn)題請(qǐng)綿陽(yáng)技術(shù)專家外派解決都成為項(xiàng)目開(kāi)發(fā)管理過(guò)程中的例行方案。也通過(guò)FTP、網(wǎng)絡(luò)公司綜合管理平臺(tái)(主頁(yè))、組織級(jí)項(xiàng)目管理軟件PMS、bug系統(tǒng)、績(jī)效分配工具、條碼客戶端、PDM、MMIS等系統(tǒng)工具實(shí)現(xiàn)數(shù)字化管理和網(wǎng)絡(luò)管理,解決流程上的距離問(wèn)題。 項(xiàng)目各階段和環(huán)節(jié)上也都建立了對(duì)應(yīng)的制度提供項(xiàng)目管理的參考依據(jù),具體的項(xiàng)目管理,項(xiàng)目經(jīng)理在不違背原則的情況下用個(gè)人管理習(xí)慣和經(jīng)驗(yàn)靈活處理。 日漸完備的管理機(jī)制,一方面為項(xiàng)目的成功和產(chǎn)品質(zhì)量提供和更好的保障,另一方面,一個(gè)龐大的管理體系成為項(xiàng)目管理人員和項(xiàng)目成員的重大負(fù)荷,項(xiàng)目經(jīng)理制、模擬市場(chǎng)化等也暴露出其不足。但在國(guó)企背景下的網(wǎng)絡(luò)公司,這幾年大刀闊斧的改革舉措是值得鼓勵(lì)的,美中不足不影響對(duì)其積極面對(duì)市場(chǎng)變化,不斷自我發(fā)現(xiàn)問(wèn)題和整改的肯定。管理本身不是一成不變,需要不斷改進(jìn),好的管理制度也是有其適用范圍和環(huán)境的。環(huán)境改變時(shí),再好的制度也需要革新。網(wǎng)絡(luò)公司不斷學(xué)習(xí)和嘗試,相信在項(xiàng)目管理的道路上會(huì)越走越好。
[Abstract]:Set top box (STB) is a user terminal product of digital TV translation (from analog signal to digital signal, new digital signal will bring better picture and more abundant channel programs and other value-added services) in China's broadcasting and television network. CA, browser, stock system, advertising system, etc. are basically the standard configuration functions of domestic digital TV set-top boxes. CA system includes a set of radio and television programs that can be managed by each user, such as scrambling, authorization, mail, etc. The system is a system for managing users of radio and television networks. The mainstream CA manufacturers in China are Yongxin Visual Broadcasting, Digital Video, Tianbai, Sutong and so on.
Set-top box products include not only the attributes of IT industry such as communication principle, information management, database, but also the electronic products directly used by users, with the characteristics of household appliances industry and manufacturing industry. STB product is a solution provided by a chip manufacturer. Third-party manufacturers (e.g. CA manufacturer, browser company, middleware company) participate in the project and authenticate the third-party functions. STB manufacturer designs hardware for customer requirements, develops software applications and integrates with the third party, and coordinates overall product planning and responsibility. In recent years, the integration of provincial network and triple play has posed new challenges to STB products, including upgrading and maintenance of in-use products, increasing requirements for configuration functions and adapting middleware to the local environment. In recent years, network companies have attached great importance to project management. They have constantly tried to reform and innovate project management to adapt to the market environment and improve efficiency. In this process, it is also synchronous. The introduction of project manager system in network company, emulation marketization, salary and performance management system (including core staff's medium and long-term incentive), employee's career planning route, learning organization and ten projects satisfying the employee's satisfaction has also promoted and assisted the implementation of project management.
This paper analyzes and summarizes the project management of a network company as a core personnel participating in the whole process of its project management reform and practice, and puts forward solutions to the problems found.
Most of the people in the R&D Department of the network company are in the Chengdu Branch, while the other project collaboration departments are in Mianyang. Remote collaboration is also a long-term challenge for domestic application projects. The routine scheme in the process of project development and management is also implemented by FTP, the comprehensive management platform of network company (home page), PMS, bug system, performance allocation tool, bar code client, PDM, MMIS and other system tools to realize digital management and network management, and to solve the distance problem in the process.
Each stage and link of the project has also established corresponding systems to provide reference for project management, specific project management, project managers without violating the principles of personal management habits and experience flexible handling.
Increasingly complete management mechanism, on the one hand, provides a better guarantee for the success of the project and product quality, on the other hand, a huge management system has become a major load of project managers and project members, Project Manager system, simulation marketization and other exposed its shortcomings. Great reforms deserve encouragement, but the shortcomings of the United States and China do not affect the affirmation of the positive face of market changes, constant self-discovery and rectification. Constantly learning and trying, I believe that on the road of project management will go the better.
