P公司成本管理診斷報(bào)告

【摘要】:P公司地處四線城市Z市,是開發(fā)住宅、商業(yè)項(xiàng)目的中小型房地產(chǎn)企業(yè)。Z市房地產(chǎn)市場(chǎng)競(jìng)爭(zhēng)日趨激烈,面對(duì)大型房企發(fā)揮標(biāo)準(zhǔn)化管理、規(guī);少(gòu)的優(yōu)勢(shì)降低成本的現(xiàn)狀,,P公司雖然具有政府支持的優(yōu)勢(shì),但開發(fā)經(jīng)驗(yàn)不足,內(nèi)部管理粗放,成本控制有心無(wú)力,經(jīng)營(yíng)效率低下,在市場(chǎng)上處于競(jìng)爭(zhēng)劣勢(shì)。本文以目前較為先進(jìn)的房地產(chǎn)成本管理理論為依據(jù),通過深入調(diào)查,對(duì)P公司成本管理進(jìn)行了診斷。發(fā)現(xiàn)P公司成本管理與現(xiàn)代管理思路差距很大。針對(duì)制度管理、前期規(guī)劃設(shè)計(jì)、招標(biāo)采購(gòu)、合約管理、施工過程、期間費(fèi)用控制、項(xiàng)目竣工結(jié)算以及成本考核進(jìn)行了一系列診斷,歸納了P公司這類中小型房地產(chǎn)企業(yè)在現(xiàn)階段普遍存在的管理問題,并分別提出了改進(jìn)建議。對(duì)于P公司提高自身的成本管理水平和建立完善的成本管理體系有一定幫助。由于P公司所存在的問題在國(guó)內(nèi)中小型房地產(chǎn)企業(yè)中具有一定的代表性,因此本文中建議也可適用于其他類似陷入管理困境的中小型房地產(chǎn)企業(yè)。
[Abstract]:P company is located in the four line city Z City, is the development of residential, commercial projects of the small and medium real estate enterprise.Z real estate market competition is increasingly fierce, facing large housing enterprises to play standardized management, large-scale procurement advantages to reduce the cost of the status quo, P company, although the advantages of government support, but lack of development experience, internal management extensive, cost In this paper, based on the current advanced real estate cost management theory, this paper makes a diagnosis on the cost management of P company based on the more advanced real estate cost management theory at present. It is found that the gap between the cost management of P company and the modern management idea is very large. Purchase, contract management, construction process, cost control during the period, project completion settlement and cost assessment have been carried out a series of diagnoses. The general management problems of the small and medium real estate enterprises such as P company in the present stage are summed up, and suggestions for improvement are put forward respectively. The cost management level and the perfect cost of P company are raised. The management system has some help. Because the problems existing in P company have some representativeness in the small and medium real estate enterprises in China, the suggestions in this paper can also be applied to other small and medium-sized real estate enterprises, which are similar to the management difficulties.
