【摘要】:我國(guó)房地產(chǎn)企業(yè)經(jīng)過(guò)十多年的發(fā)展,逐步向集團(tuán)化趨勢(shì)發(fā)展。北京GH置業(yè)有限公司作為房地產(chǎn)開(kāi)發(fā)企業(yè),目前正在由開(kāi)發(fā)北京華貿(mào)中心的單項(xiàng)目公司向多項(xiàng)目、多業(yè)態(tài)、跨區(qū)域發(fā)展的集團(tuán)化企業(yè)過(guò)渡。集團(tuán)化管理有助于房地產(chǎn)企業(yè)形成核心競(jìng)爭(zhēng)力,研究房地產(chǎn)企業(yè)的集團(tuán)化管理體系是GH置業(yè)公司當(dāng)前發(fā)展的主要課題。 本論文采取典型案例研究方法。在深入了解GH置業(yè)公司發(fā)展沿革、經(jīng)營(yíng)現(xiàn)狀及發(fā)展戰(zhàn)略的基礎(chǔ)上,借鑒了國(guó)內(nèi)外文獻(xiàn)資料,與GH置業(yè)公司總部和分公司高層管理人員進(jìn)行了訪談,了解公司集團(tuán)化發(fā)展的思路和遇到的問(wèn)題,利用所學(xué)集團(tuán)化戰(zhàn)略專業(yè)知識(shí)和理論進(jìn)行了專業(yè)研究。 本文依據(jù)的主要理論是“戰(zhàn)略與組織結(jié)構(gòu)理論”。首先對(duì)房地產(chǎn)集團(tuán)化管理的相關(guān)基礎(chǔ)理論和集團(tuán)化管理模式進(jìn)行了介紹,明確了影響集團(tuán)化管理模式的主要因素是集團(tuán)戰(zhàn)略。對(duì)GH置業(yè)公司集團(tuán)化管理現(xiàn)狀進(jìn)行分析,提出存在的主要問(wèn)題:集團(tuán)化管理體系不健全、集團(tuán)化發(fā)展戰(zhàn)略不清晰、職能管理缺位和項(xiàng)目團(tuán)隊(duì)管理不到位等,并借鑒了成功企業(yè)集團(tuán)化管理經(jīng)驗(yàn)。 最后,得出結(jié)論:在構(gòu)建集團(tuán)化管理體系時(shí)要依據(jù)集團(tuán)戰(zhàn)略來(lái)考慮,適合企業(yè)發(fā)展的管理體系就是最優(yōu)的。包括集團(tuán)化管理模式的確定、組織結(jié)構(gòu)優(yōu)化和授權(quán)調(diào)整、項(xiàng)目管理、績(jī)效考核和信息管理工作等。
[Abstract]:After more than ten years' development, the real estate enterprises in our country are gradually developing towards collectivization. As a real estate development enterprise, Beijing GH Real Estate Co., Ltd. is currently in the transition from a single project company developing Beijing China Trade Center to a multi-project, multi-business, cross-regional development group enterprise. The collectivization management is helpful for the real estate enterprises to form the core competitive power. It is the main subject of the current development of GH Real Estate Company to study the collectivization management system of the real estate enterprises. This paper adopts the typical case study method. On the basis of deep understanding of the development history, management status and development strategy of GH Real Estate Company, and referring to the domestic and foreign literature, the author interviewed the senior management of the headquarters and branch office of GH Real Estate Company. To understand the ideas and problems encountered in the development of corporate collectivization, and make use of the professional knowledge and theory of collectivization strategy to conduct professional research. The main theory on which this paper is based is the Theory of Strategy and organizational structure. Firstly, the paper introduces the basic theory and management model of real estate collectivization management, and clarifies that the main factor influencing the collectivization management model is group strategy. This paper analyzes the present situation of the collectivization management of GH Real Estate Company, and puts forward the main problems: the unsound management system of the collectivization, the unclear development strategy of the collectivization, the absence of functional management and the inadequate management of the project team, etc. And has used for reference the successful enterprise collectivization management experience. Finally, the conclusion is drawn that the management system suitable for the development of enterprises should be considered according to the group strategy when constructing the collectivized management system. Including group management model, organizational structure optimization and authorization adjustment, project management, performance evaluation and information management work.
