精益化變革下房地產(chǎn)企業(yè)績效管理體系研究

【摘要】:隨著我國房地產(chǎn)企業(yè)規(guī)模迅速膨脹,市場的不確定性激增,經(jīng)營風(fēng)險越來越高,越來越多的房企開始嘗試進(jìn)行精益化變革,欲改善開發(fā)流程、減少浪費(fèi)、提高效益。然而,企業(yè)在推行改革時卻往往會面臨知行難題?冃Ч芾碜鳛橹匾墓芾砉ぞ咴诮鉀Q知行難題上能發(fā)揮重要作用。事實(shí)上,缺乏與精益管理理念相匹配的績效管理體系已經(jīng)被認(rèn)為是阻礙企業(yè)精益化變革中的一個主要問題。因此,開展房地產(chǎn)企業(yè)精益績效管理體系研究具有重要的理論意義和實(shí)踐意義。 本文通過分析房地產(chǎn)企業(yè)進(jìn)行精益化變革所面臨的知行難題,指出精益的績效管理體系是打造具有高知行轉(zhuǎn)換能力企業(yè)的基礎(chǔ)。并且將精益思想引入企業(yè)的績效管理活動中,也有助于企業(yè)消除人才浪費(fèi)現(xiàn)象,提高績效管理水平。 本文從精益管理的角度出發(fā),結(jié)合精益人力觀和知行轉(zhuǎn)換原理與方法,重新審視目前房地產(chǎn)企業(yè)績效管理理論與實(shí)踐,,并構(gòu)建了房地產(chǎn)企業(yè)精益績效管理體系。闡述了企業(yè)在構(gòu)建精益績效管理體系時首先要從員工的角度確立績效管理的價值,在識別企業(yè)績效管理的價值流和存在的浪費(fèi)后,建立以員工自我管理為導(dǎo)向的績效管理方案,并輔以個性化的績效激勵機(jī)制來拉動整個績效管理體系的良性運(yùn)轉(zhuǎn),最終追求盡善盡美、持續(xù)改進(jìn)的績效管理體系。 文章最后以武漢BL房地產(chǎn)公司為應(yīng)用背景,對其現(xiàn)行的績效管理體系進(jìn)行分析診斷,提出建立崗位說明書制度、多層次的績效考核方法、建立跨部門反饋制衡機(jī)制、建立精益技能培養(yǎng)體系等優(yōu)化策略。
[Abstract]:With the rapid expansion of real estate enterprises in our country, the uncertainty of market increases rapidly, and the management risk becomes higher and higher. More and more housing enterprises begin to try to carry out lean reform to improve the development process, reduce waste and increase efficiency. However, enterprises often face the problem of knowledge and practice when they carry out the reform. As an important management tool, performance management can play an important role in solving the problem of knowledge and practice. In fact, the lack of a performance management system that matches lean management concepts has been considered as a major problem hindering the lean transformation of enterprises. Therefore, it is of great theoretical and practical significance to study the Lean performance Management system of real estate enterprises. Based on the analysis of the problem of knowledge and practice in the lean transformation of real estate enterprises, this paper points out that the lean performance management system is the foundation of building enterprises with the ability to transform from high knowledge to practice. And the lean thought is introduced into the enterprise's performance management activity, also helps the enterprise to eliminate the talented person waste phenomenon, enhances the performance management level. From the angle of lean management, this paper reexamines the theory and practice of real estate enterprise performance management, and constructs the real estate enterprise lean performance management system. This paper expounds that when constructing lean performance management system, enterprises should first establish the value of performance management from the perspective of employees. After identifying the value flow and waste of enterprise performance management, the paper establishes a performance management scheme based on employee self-management. And with personalized performance incentive mechanism to pull the whole performance management system of benign operation, the ultimate pursuit of perfect, continuous improvement of the performance management system. Finally, taking Wuhan BL Real Estate Company as the application background, this paper analyzes and diagnoses its current performance management system, puts forward the establishment of job description system, multi-level performance appraisal method, and establishes cross-departmental feedback mechanism. Establish lean skills training system and other optimization strategies.
