【摘要】:經(jīng)濟(jì)全球化讓商品、服務(wù)、資本在全球范圍流通擴(kuò)散的同時(shí),也讓現(xiàn)代企業(yè)的經(jīng)營面臨著企業(yè)兼并和跨國經(jīng)營的影響。我國目前經(jīng)濟(jì)下行壓力加大,經(jīng)濟(jì)結(jié)構(gòu)轉(zhuǎn)型,人力等各方面成本不斷上升。受政策影響較大的房地產(chǎn)企業(yè)在經(jīng)歷了過去三十年的高速增長后進(jìn)入了發(fā)展轉(zhuǎn)型的新時(shí)期,行業(yè)“洗牌”讓許多小型房地產(chǎn)企業(yè)倒閉,而大型房地產(chǎn)企業(yè)也在積極尋求管理變革,如何從原先的粗放開發(fā)轉(zhuǎn)向精細(xì)化、專業(yè)化的管理,如何提高管理水平和利潤水平,向管理要效益成為許多大型房地產(chǎn)企業(yè)變革的趨向。興起于上世紀(jì)80年代的財(cái)務(wù)共享服務(wù)經(jīng)過幾十年的不斷完善,依托計(jì)算機(jī)技術(shù)和數(shù)據(jù)處理技術(shù)的發(fā)展,在解決跨國、大型企業(yè)機(jī)構(gòu)臃腫、人員組織冗余、管理成本高、信息交流不暢等問題方面日益凸顯優(yōu)勢(shì)。目前作為房地產(chǎn)行業(yè)的龍頭“萬科”已經(jīng)在金蝶EAS的幫助下實(shí)現(xiàn)了以數(shù)據(jù)共享為核心的財(cái)務(wù)共享服務(wù)中心的建設(shè),全方位覆蓋集團(tuán)企業(yè)財(cái)務(wù)轉(zhuǎn)型價(jià)值升級(jí)的各個(gè)層面,管理水平和效率得到了極大的提高。本文在結(jié)合國內(nèi)外關(guān)于財(cái)務(wù)共享服務(wù)中心研究現(xiàn)狀和案例分析的基礎(chǔ)上,比較了財(cái)務(wù)管理傳統(tǒng)模式和共享模式的不同和各自的優(yōu)缺點(diǎn),對(duì)案例公司XD集團(tuán)的財(cái)務(wù)管理現(xiàn)狀進(jìn)行分析。針對(duì)XD集團(tuán)現(xiàn)行財(cái)務(wù)管理模式存在的冗員、成本高、集團(tuán)管控不足、信息交流受限等問題,提出建立財(cái)務(wù)共享服務(wù)中心的解決方法,并通過對(duì)財(cái)務(wù)共享中心的框架設(shè)計(jì)、財(cái)務(wù)流程再造、共享模式下的集團(tuán)管控和建立相應(yīng)人才隊(duì)伍建設(shè)和評(píng)價(jià)體系,探究如何在房地產(chǎn)企業(yè)建立財(cái)務(wù)共享中心。希望通過建立財(cái)務(wù)共享服務(wù)中心釋放財(cái)務(wù)部門在企業(yè)戰(zhàn)略變革和發(fā)展中財(cái)務(wù)、信息以及決策支持的潛能,提升財(cái)務(wù)部門的地位和作用。
[Abstract]:Economic globalization has allowed goods, services and capital to circulate and spread on a global scale, at the same time, at the same time, the operation of modern enterprises is facing the influence of enterprise mergers and transnational operations. At present, the downward pressure on China's economy is increasing, and the economic structure is in transition. The cost of manpower and other aspects is constantly rising. After the rapid growth of the past three decades, real estate enterprises that have been greatly affected by policies have entered a new period of development and transformation. The industry "reshuffled" many small real estate enterprises to close down. And large real estate enterprises are actively seeking management reform, how to change from extensive development to fine, specialized management, how to improve management level and profit level, It is the trend of many large real estate enterprises to change from management to benefit. After decades of continuous improvement and relying on the development of computer technology and data processing technology, financial sharing services, which rose in -20s, are solving transnational problems. Large enterprises have bloated organizations, redundant personnel and high management costs. At present, Vanke, the leader of the real estate industry, has realized the construction of a financial sharing service center with the help of Kingdee EAS, with the help of Kingdee EAS. The management level and efficiency have been greatly improved in all aspects of the upgrading of the value of financial transformation of group enterprises. This paper combines the research status quo and case study of financial sharing service center at home and abroad. This paper compares the differences and advantages and disadvantages between the traditional and shared modes of financial management, and analyzes the present situation of the financial management of XD Group. The existing financial management mode of XD Group is overstaffed, with high cost and insufficient group control. Problems such as limited information exchange are put forward to solve the problem of establishing financial sharing service center, and through the framework design of financial sharing center, financial process reengineering, The management and management of the group under the shared mode and the establishment of the corresponding personnel team construction and evaluation system, Explore how to establish financial sharing centers in real estate enterprises. We hope to release the potential of finance, information and decision support in the strategic change and development of enterprises through the establishment of financial sharing service centers.
