【摘要】:在房地產(chǎn)行業(yè)競(jìng)爭(zhēng)不斷加劇的今天,房地產(chǎn)項(xiàng)目的進(jìn)度管理和控制對(duì)于實(shí)現(xiàn)工期目標(biāo),合理利用項(xiàng)目資源,合理控制項(xiàng)目總成本,提高項(xiàng)目經(jīng)濟(jì)收益具有重要作用。本文結(jié)合項(xiàng)目進(jìn)度管理的相關(guān)原理和方法,對(duì)盛景園房地產(chǎn)項(xiàng)目的進(jìn)度管理進(jìn)行研究。 首先,在詳細(xì)介紹本項(xiàng)目概況的基礎(chǔ)上,結(jié)合項(xiàng)目相關(guān)管理的情況,系統(tǒng)闡述本項(xiàng)目進(jìn)度管理的現(xiàn)狀,并揭示其進(jìn)度管理過(guò)程中所存在的主要問題。然后研究盛景園項(xiàng)目進(jìn)度規(guī)劃,進(jìn)行工作結(jié)構(gòu)分解的基礎(chǔ)上,確定各個(gè)工作任務(wù)的邏輯管理,估算相應(yīng)的項(xiàng)目工作時(shí)間和資源費(fèi)用,并在此基礎(chǔ)上編制本項(xiàng)目的進(jìn)度計(jì)劃,繪制反映本項(xiàng)目進(jìn)度計(jì)劃的甘特圖,確定部分項(xiàng)目建設(shè)的里程碑。再對(duì)盛景園項(xiàng)目工期優(yōu)化、費(fèi)用優(yōu)化、資源優(yōu)化的方法上進(jìn)行分析,得到項(xiàng)目?jī)?yōu)化的著力點(diǎn)。最后利用甘特圖比較法對(duì)房地產(chǎn)項(xiàng)目實(shí)際運(yùn)行進(jìn)行監(jiān)控,提出進(jìn)度控制的保障措施,實(shí)現(xiàn)項(xiàng)目進(jìn)度控制,以獲得良好的經(jīng)濟(jì)及社會(huì)效益。 通過(guò)本文的研究,得到如下幾個(gè)結(jié)論: 第一,目前盛景園項(xiàng)目進(jìn)度管理上雖然已經(jīng)注意到及時(shí)做好開發(fā)前期和設(shè)計(jì)的準(zhǔn)備工作,提高設(shè)計(jì)進(jìn)度,注重施工技術(shù),提高施工效率。然而,項(xiàng)目進(jìn)度管理中制約因素較多,管理不到位;進(jìn)度管理的方法不夠科學(xué),管理不先進(jìn);項(xiàng)目進(jìn)度控制機(jī)制不完善,管理不徹底,項(xiàng)目進(jìn)度管理的責(zé)任不明晰,管理沒效率。 第二,良好的項(xiàng)目進(jìn)度管理需要科學(xué)編制項(xiàng)目進(jìn)度計(jì)劃。通過(guò)收集相關(guān)資料,確定項(xiàng)目所需的工期、資源和費(fèi)用的目標(biāo)要求。然后進(jìn)行工作結(jié)構(gòu)的分解,將總工程分解為各個(gè)小的單項(xiàng)工程,分析各個(gè)分項(xiàng)工程之間的邏輯關(guān)系,繪制成工作結(jié)構(gòu)分解圖。依據(jù)技術(shù)經(jīng)濟(jì)資料,結(jié)合項(xiàng)目工作經(jīng)驗(yàn),估計(jì)各個(gè)工作所需的時(shí)間、資源需求量和費(fèi)用消耗,編制出初步的進(jìn)度計(jì)劃。最后結(jié)合各方面的資源、目標(biāo)需求和實(shí)際調(diào)研,不斷優(yōu)化和調(diào)整初步進(jìn)度計(jì)劃,形成最終的項(xiàng)目進(jìn)度計(jì)劃。 第三,在編制了項(xiàng)目進(jìn)度計(jì)劃后,項(xiàng)目施工過(guò)程需要不斷進(jìn)行工期優(yōu)化、費(fèi)用優(yōu)化和資源優(yōu)化。項(xiàng)目進(jìn)度管理需要?jiǎng)討B(tài)監(jiān)控,利用甘特圖比較法,及時(shí)監(jiān)測(cè)項(xiàng)目實(shí)際進(jìn)度,從組織上、管理上和技術(shù)上,采取相應(yīng)措施,保證項(xiàng)目進(jìn)度控制。
[Abstract]:In this paper , the progress management and control of real estate projects are important for the realization of the goal of construction period , reasonable utilization of the project resources , reasonable control of the total cost of the project and the improvement of the economic benefit of the project . First , on the basis of detailed introduction of the project overview , combining with the project - related management , the system expounds the present situation of the project progress management , and reveals the main problems in the process of progress management . Then , the progress plan of the project is studied , the corresponding project work time and resource cost are estimated , and the project optimization is determined . Finally , the actual operation of the real estate project is monitored by the Gantt chart comparison method , and the progress control is put forward to realize the project progress control to obtain good economic and social benefits . Through the research in this paper , the following conclusions are obtained : First , although it has been noticed that the preparation work of the pre - development and design is completed in time , the design progress is improved , the construction technology is emphasized , and the construction efficiency is improved . However , the management of the project progress management is not scientific and the management is not advanced ; the project progress control mechanism is not perfect , the management is not complete , the responsibility of the project progress management is not clear , and the management is ineffective . Secondly , good project schedule management needs to prepare the project schedule scientifically . By collecting relevant information , the target requirements for the construction period , resources and expenses required for the project are determined . Then , the work structure decomposition is carried out , the total engineering is decomposed into small single items , and the working structure decomposition map is drawn . According to the technical and economic information , the time , resource demand and cost consumption required for each work are estimated , and the preliminary progress plan is prepared . Finally , according to the resources , the target demand and the actual investigation , the preliminary progress plan is continuously optimized and adjusted to form the final project progress plan . Thirdly , after the project progress plan has been prepared , the project construction process needs to be continuously optimized , cost optimization and resource optimization . The project progress management needs dynamic monitoring , the actual progress of the project is monitored in time by using the Gantt chart comparison method , corresponding measures are taken from the organization , management and technology , and the project progress control is guaranteed .
