【摘要】:本論文將運(yùn)用管理學(xué)、企業(yè)戰(zhàn)略管理的一些思想,分析了N園林公司現(xiàn)階段在戰(zhàn)略方面存在的一些問題,對(duì)N園林公司競(jìng)爭(zhēng)戰(zhàn)略進(jìn)行了深入研究。 先分析外部環(huán)境、內(nèi)部條件、外部存在的機(jī)會(huì)與威脅、企業(yè)內(nèi)部存在的優(yōu)勢(shì)與劣勢(shì)、國(guó)家政策走向以及市場(chǎng)競(jìng)爭(zhēng)態(tài)勢(shì)等,認(rèn)為N園林公司面臨著國(guó)家提高建設(shè)項(xiàng)目綠化比重、行業(yè)資質(zhì)管理嚴(yán)格、行業(yè)高速增長(zhǎng)、居民生態(tài)意識(shí)增強(qiáng)等機(jī)遇,也存在國(guó)家限制房地產(chǎn)投資、勞動(dòng)力成本上升、現(xiàn)有競(jìng)爭(zhēng)者競(jìng)爭(zhēng)激烈、潛在進(jìn)入者進(jìn)入壁壘較低、顧客侃價(jià)較強(qiáng)等威脅。通過對(duì)N園林公司內(nèi)部資源條件進(jìn)行了評(píng)價(jià),得出了其主要優(yōu)勢(shì)包括成本控制能力、服務(wù)及時(shí)性、安全施工能力、植物養(yǎng)護(hù)能力等方面,主要劣勢(shì)包括評(píng)估能力、市場(chǎng)開拓能力等方面。 然后利用SWOT矩陣等方法進(jìn)行定性的綜合分析研究,再結(jié)合N園林公司自身情況,提出N園林公司應(yīng)該選擇差異化結(jié)合成本領(lǐng)先的聚焦戰(zhàn)略,通過價(jià)值創(chuàng)新為甲方提供高性價(jià)比的產(chǎn)品和服務(wù),然后從戰(zhàn)略執(zhí)行的理論入手,制定了產(chǎn)業(yè)延伸、技術(shù)發(fā)展、服務(wù)創(chuàng)新和市場(chǎng)拓展等四個(gè)業(yè)務(wù)層戰(zhàn)略,最后提出以加強(qiáng)戰(zhàn)略制定合理化與戰(zhàn)略有效執(zhí)行為重點(diǎn)的相關(guān)建議,對(duì)人力資源、組織管理、科技發(fā)展、流程管理及質(zhì)量安全管理等主要職能戰(zhàn)略列出了相關(guān)計(jì)劃,從而有助于N園林公司更好地提高核心競(jìng)爭(zhēng)能力。 制定戰(zhàn)略規(guī)劃既能配合N園林公司獨(dú)立運(yùn)作平臺(tái)的打造,又有助于認(rèn)清形勢(shì)、內(nèi)外兼修,為將來發(fā)展提出指引方向,,奠定堅(jiān)實(shí)的基礎(chǔ),未來N園林將緊緊圍繞CGN集團(tuán)多基地發(fā)展的需要,積極提升景觀規(guī)劃設(shè)計(jì)、園林工程施工及綠化養(yǎng)護(hù)專業(yè)化服務(wù)能力,為客戶創(chuàng)造美好的辦公生活條件。
[Abstract]:This paper will use some ideas of management and enterprise strategic management to analyze some problems existing in the strategic aspect of N garden company at the present stage, and carry on the thorough research to the competition strategy of N garden company. First, it analyzes the external environment, internal conditions, opportunities and threats of external existence, internal strengths and weaknesses of enterprises, the trend of national policies and market competition situation. It is considered that N garden company is faced with the opportunity of raising the proportion of construction project greening, strict management of industry qualification, rapid growth of industry, enhancement of ecological consciousness of residents, and so on, and there are also state restrictions on real estate investment. The cost of labor is rising, the competition of existing competitors is fierce, the entry barrier of potential entrant is low, and the price of customers is strong. This paper evaluates the internal resource condition of N garden company. The main advantages include cost control ability, service timeliness, safety construction ability, plant maintenance ability and so on. The main disadvantages include evaluation ability, market development ability and so on. Then using SWOT matrix and other methods to qualitative comprehensive analysis and research, and then combining with the situation of N garden company, put forward that N garden company should choose the focus strategy of differentiation combined with cost leading. Through value innovation to provide Party A with high performance-price ratio of products and services, and then from the theory of strategic implementation, it formulates four business strategies: industrial extension, technology development, service innovation and market expansion. Finally, the paper puts forward the relevant suggestions to strengthen the rationalization of strategy formulation and the effective implementation of the strategy, to the human resources, organizational management, scientific and technological development. The main function strategies, such as process management and quality safety management, list the related plans, which will help N garden company to improve its core competitive ability. The establishment of strategic planning can not only coordinate with the creation of independent operating platform of N garden company, but also help to recognize the situation and repair both inside and outside, so as to provide a guiding direction for future development and lay a solid foundation. In the future, N garden will focus on the needs of multi-base development of CGN Group, actively promote landscape planning and design, landscape engineering construction and greening maintenance specialized service ability, and create better office living conditions for customers.
