【摘要】：高速房地產公司是以房地產開發(fā)為主,集建物業(yè)管理、筑材料銷售為一體的國家一級房地產開發(fā)企業(yè),A花園地產項目是該公司在鄭州開發(fā)的第一個住宅項目。該項目依托鄭東新區(qū)規(guī)劃理念,采用了現(xiàn)代建筑與古典藝術相結合的方式,設計出了簡潔、大方的外立面,室內安動靜分離進行設計。該項目自2007年年底購得土地,經(jīng)過三年時間,完成建設、銷售等開發(fā)任務。然而,由于項目前期土地購置等流程不順暢、施工進度分配不合理、銷售推廣計劃和營銷策略針對性不強等問題,造成前期工作緊張,施工進度緩慢,成本大幅度增加。這些問題嚴重制約了A花園地產項目的順利實施。因而,如何對該項目的流程進行分析和優(yōu)化是高速房地產公司亟待解決的問題。 本文以流程再造為理論依據(jù),借鑒國內外房地產項目流程優(yōu)化的成功實踐,系統(tǒng)地研究了A花園地產項目的流程優(yōu)化策略。首先,在分析A花園地產項目背景的基礎上,將整個項目流程劃分為前期工作階段、建設實施階段和營銷及售后階段三大階段,揭示了A花園地產項目三大階段存在的問題。其次,通過對土地購置、規(guī)劃設計、施工圖設計等子流程的梳理,優(yōu)化了A花園地產項目前期工作階段的流程。提出了土地購置過程、項目定位過程和施工圖設計過程的優(yōu)化策略。研究了施工組織管理與控制、竣工驗收及交付等建設實施階段的流程優(yōu)化策略。健全和完善了營銷前期各項準備工作、確立了商品房銷售合同備案、優(yōu)化了物業(yè)管理過程,提出了營銷及售后階段的優(yōu)化策略。 本文特色與創(chuàng)新之處主要表現(xiàn)在：①將整個A花園地產項目流程劃分為前期工作階段、建設實施階段和營銷及售后階段三大階段,揭示了A花園地產項目存在的問題；②利用流程再造和優(yōu)化方法,提出了土地購置過程、項目定位過程和施工圖設計過程的優(yōu)化策略；③通過對營銷前期準備工作、商品房銷售合同網(wǎng)上備案、物業(yè)管理等子流程的梳理,提供了A花園地產項目營銷及售后階段的優(yōu)化策略。 本文的研究不僅為高速房地產公司A花園地產項目提供了可操作的整體流程優(yōu)化方案,為該公司其他項目建設提供參考依據(jù)。而且為其他房地產公司同類項目建設提供了流程優(yōu)化的理論依據(jù)和實施途徑。
[Abstract]:High speed Real Estate Company is dominated by real estate development, property management in construction, building materials sales of a national real estate development company, A Garden real estate project is the first residential project in Zhengzhou. The project relies on the development of Zheng Dong new district planning concept, using a combination of modern architecture and classical art. The design of a simple, elegant facade, an indoor static and dynamic separation design. The project since the end of 2007, purchased the land, after three years of time to complete the construction, sales and other development tasks. However, due to the purchase of soil project construction process is not smooth, unreasonable distribution, sales promotion plan and marketing strategy aiming at the problem of weak, resulting in pre tension, the slow progress of construction, a substantial increase in the cost. These problems have seriously hampered the smooth implementation of the A garden estate projects. Because of this, how to The analysis and optimization of the project process is an urgent problem for the high-speed Real Estate Company.
Based on the process reengineering theory, referring to the domestic and foreign real estate projects successful practice of process optimization, system of process optimization strategy of A Garden real estate project. Firstly, based on analyzing the A garden estate project background, will make the whole project process for the early stages, the implementation phase of construction and marketing and customer service stage three stages, reveals the existence of A Garden Estate Project three stages. Secondly, based on the land acquisition, planning and design, construction design and other processes in order to optimize the A Garden real estate project, preliminary work stage of the process. The land acquisition process, optimization strategy of project positioning process and construction drawing design the process was studied. The management and control of construction organization, process optimization strategy implementation stage of completion acceptance and delivery of construction. To improve and perfect the marketing pre preparation work, establish The sale contract of commodity house is put on record, the process of property management is optimized, and the optimization strategy of marketing and after sale is put forward.
The features and innovations: 1. The A Garden real estate project process is divided into initial stage, construction stage and marketing and customer service stage three stages, reveals the existence of A Garden real estate project; the process reengineering and optimization method, put forward the land acquisition process, project positioning process optimization strategy the design and construction process; according to the preparatory work of marketing, sales of commercial housing contract online filing, combing the property management process, provide the optimization strategy of A real estate project marketing and customer service garden stage.
This study not only for the high Real Estate Company A Garden Estate Project provides the optimization scheme of whole process of operation, and provide reference for other construction projects. The company also provides a theoretical basis for process optimization and implementation approaches of Real Estate Company for other similar project construction.
