廣匯能源股份有限公司發(fā)展戰(zhàn)略研究

【摘要】:隨著中國經(jīng)濟(jì)的高速發(fā)展,對能源需求的不斷增長以及低碳經(jīng)濟(jì)對環(huán)保要求的提高,天然氣將有效解決能源供應(yīng)安全與生態(tài)環(huán)境保護(hù)的雙重問題,尤其是現(xiàn)在發(fā)展空間較大的LNG行業(yè),我國相繼出臺一系列扶持政策,使得中國LNG企業(yè)迎來了機(jī)遇。隨著民企的進(jìn)入,企業(yè)也因其在行業(yè)環(huán)境中的各種機(jī)遇與威脅,自身內(nèi)部條件中的優(yōu)勢與不足并存的情況下,面臨著戰(zhàn)略制定和決策中的挑戰(zhàn)。廣匯能源作為以LNG業(yè)務(wù)為主的能源民企,準(zhǔn)確地制定企業(yè)發(fā)展戰(zhàn)略不僅對于自身發(fā)展有指導(dǎo)意義并對其他民企發(fā)展也有借鑒作用。本文首先對于廣匯能源所處宏觀環(huán)境和LNG行業(yè)環(huán)境,分別利用PEST分析和波特五力模型分析總結(jié)出公司所處外部環(huán)境中的機(jī)遇與威脅因素,為了穩(wěn)定和較高的準(zhǔn)確性用層次分析法(AHP)給每個因素賦值,并通過外部因素評價矩陣(EFE)來評價公司利用外部機(jī)會和回避外部威脅的水平。從而得出結(jié)論:廣匯能源的得分較高于平衡均值,對外部環(huán)境及時做出了反應(yīng)。而后對于公司內(nèi)部環(huán)境從各個職能方面進(jìn)行詳盡的分析,總結(jié)出公司內(nèi)部優(yōu)勢與劣勢,同樣用層次分析法(AHP)進(jìn)行因素賦值并通過內(nèi)部因素評價矩陣(IFE)來總體評價企業(yè)內(nèi)部掌控力。從而得出廣匯能源得分略高于平衡均值,應(yīng)在有待加強(qiáng)內(nèi)部實(shí)力;谏鲜鰞(nèi)外部分析,先通過用SWOT分析總結(jié)出12種備選發(fā)展戰(zhàn)略。再后采用SPACE矩陣分析確定廣匯能源在行業(yè)中的戰(zhàn)略地位,結(jié)果顯示公司在高速增長的行業(yè)中,具有主要競爭優(yōu)勢,表明應(yīng)采取競爭戰(zhàn)略。隨后把公司所處的戰(zhàn)略地位與所形成的備選發(fā)展戰(zhàn)略相互匹配,初步篩選備選戰(zhàn)略得出較適合公司5種戰(zhàn)略。然后利用QSPM矩陣分析評價并確定適合廣匯能源最佳的發(fā)展戰(zhàn)略,分別為:市場開發(fā)戰(zhàn)略、前向一體化戰(zhàn)略、市場滲透戰(zhàn)略和建立合資企業(yè)戰(zhàn)略等四種發(fā)展戰(zhàn)略。最后提出實(shí)施戰(zhàn)略的保障措施,分別是:加強(qiáng)人力資源管理、加強(qiáng)營銷管理以及加強(qiáng)公司文化建設(shè)等三方面。
[Abstract]:With the rapid development of China's economy, the increasing demand for energy and the improvement of environmental protection requirements for low-carbon economy, natural gas will effectively solve the dual problems of energy supply security and ecological environment protection. Especially for the LNG industry, China has introduced a series of supporting policies, which make the LNG enterprises in China welcome the opportunity. With the entry of private enterprises, enterprises are faced with the challenges of strategic formulation and decision-making because of the opportunities and threats in the industry environment and the coexistence of advantages and disadvantages in their own internal conditions. As a private enterprise with LNG business as the main source of energy, the development strategy of Guanghui Energy Company not only has guiding significance for its own development, but also can be used as a reference for the development of other private enterprises. First of all, for the macro environment and LNG industry environment of Guanghui Energy Company, the paper summarizes the opportunity and threat factors in the external environment by pest analysis and Porter five Force Model, respectively. In order to be stable and accurate, AHP is used to assign value to each factor, and the external factor evaluation matrix (EFE) is used to evaluate the level of taking advantage of external opportunity and avoiding external threat. It is concluded that the energy score of Guanghui is higher than that of equilibrium, and the external environment is responded to in time. Then the internal environment of the company from the various aspects of the detailed analysis of the functions, summed up the company's internal strengths and weaknesses, The AHP is also used to assign the factors and the internal factor evaluation matrix (IFE) is used to evaluate the internal control of the enterprise. It is concluded that the energy score of Guanghui is slightly higher than the average balance, and the internal strength should be strengthened. Based on the above internal and external analysis, this paper summarizes 12 alternative development strategies by SWOT analysis. Then space matrix analysis is used to determine the strategic position of Guanghui Energy in the industry. The results show that the company has the main competitive advantage in the high growth industry, indicating that the competitive strategy should be adopted. Then the strategic position of the company is matched with the alternative development strategy, and the five strategies are selected. Then QSPM matrix analysis is used to evaluate and determine the best development strategy suitable for Guanghui Energy, which includes market development strategy, forward integration strategy, market penetration strategy and joint venture strategy. Finally, the paper puts forward the guarantee measures of implementing strategy, which are three aspects: strengthening human resource management, strengthening marketing management and strengthening the construction of company culture.
