【摘要】：L公司是一家專(zhuān)業(yè)從事輕型商用車(chē)整車(chē)事業(yè)的企業(yè),輕型工程車(chē)是L公司的重要事業(yè)領(lǐng)域之一。作為一個(gè)整車(chē)事業(yè),因其涉及的相關(guān)領(lǐng)域和要素較多,投入的資源較大,故其成敗得失對(duì)L公司的影響巨大而深遠(yuǎn)。作者認(rèn)為,事前編制好中期事業(yè)計(jì)劃,能對(duì)L公司的輕型工程車(chē)事業(yè)的成功起到至關(guān)重要的保障作用。因此,中期事業(yè)計(jì)劃編制的研究工作就自然而然顯得至關(guān)重要了。本文首先以相關(guān)背景和意義的介紹為切入點(diǎn),通過(guò)對(duì)國(guó)內(nèi)外相關(guān)文獻(xiàn)進(jìn)行研究,結(jié)合研究思路和方法,從而對(duì)中期事業(yè)計(jì)劃的相關(guān)理論和基本要求進(jìn)行闡述。其次,對(duì)L公司發(fā)展輕型工程車(chē)事業(yè)的內(nèi)外部環(huán)境進(jìn)行詳細(xì)的標(biāo)準(zhǔn)化、數(shù)型化SWOT分析,從而提出L公司輕型工程車(chē)事業(yè)在中期(未來(lái)5年)事業(yè)的指導(dǎo)思想、基本原則、目標(biāo)設(shè)定、組織架構(gòu)設(shè)計(jì)及經(jīng)營(yíng)團(tuán)隊(duì)建設(shè)、商品組合、能力布局、市場(chǎng)營(yíng)銷(xiāo)體系構(gòu)建、財(cái)務(wù)效益等基本方案。再次,提出了該中期事業(yè)計(jì)劃實(shí)施應(yīng)采取的保障措施,認(rèn)為應(yīng)重點(diǎn)是加強(qiáng)高級(jí)管理人員管理、加強(qiáng)員工培訓(xùn)、建立優(yōu)秀的企業(yè)文化和建立健全的激勵(lì)約束機(jī)制。最后,簡(jiǎn)要闡述了研究結(jié)論和進(jìn)一步研究的方向。通過(guò)以上論述過(guò)程,編制形成一個(gè)完整的中期事業(yè)計(jì)劃。在此基礎(chǔ)上,課題重點(diǎn)優(yōu)化運(yùn)用了5W2H體系和SWOT分析兩個(gè)管理工具模型:一是5W2H體系:是指對(duì)任何事情或工作,要從對(duì)象目標(biāo)(what)、目的(why)、責(zé)任者(who)、時(shí)效要求(when)、區(qū)域限定(where)、操作規(guī)程(how do)、投入-產(chǎn)出(how much)等七個(gè)要件方面進(jìn)行。本課題對(duì)這七個(gè)要件進(jìn)行了詳實(shí)的實(shí)踐性闡述。二是SWOT分析:是指對(duì)任何事情或工作,要事先充分分析在人力資源、軟硬條件、進(jìn)出渠道、體制機(jī)制等各項(xiàng)內(nèi)部環(huán)境方面的優(yōu)勢(shì)/劣勢(shì)和在宏觀環(huán)境、目標(biāo)領(lǐng)域、客戶偏好、競(jìng)爭(zhēng)態(tài)勢(shì)等各項(xiàng)外部環(huán)境方面的機(jī)會(huì)/威脅,用數(shù)量化的指標(biāo)進(jìn)行比對(duì),從而確定相應(yīng)的策略,制定相應(yīng)的5W2H體系。
[Abstract]:L company is a professional engaged in light commercial vehicle enterprises, light engineering vehicle is one of the important business of L company. As a whole, because many related fields involved and elements, resources is large, so the influence of L's success and failure, gain and loss is huge and far-reaching. The author thinks that in advance the preparation of a good medium-term business plan, can light engineering vehicle business of L company to the success of a crucial role in safeguarding. Therefore, the research work of mid career planning it seems very important. This paper begins with the introduction of relevant background and significance as the starting point, based on the research of related literature at home and abroad, combined with the research ideas and thus method, theory of mid career planning and the basic requirements described. Secondly, the development of light engineering vehicle business of L company's internal and external environment in detail Standard number SWOT analysis, and put forward the cause of the car light engineering company L (in the middle of the next 5 years) the guiding ideology, the cause of the basic principle, goal setting, organization structure design and management team construction, product mix, layout, construction of marketing system, the basic scheme of the financial benefit. Thirdly, put forward the safeguard measures should be taken to implement the medium-term business plan, should focus on strengthening the administration of senior management personnel, strengthen staff training, the establishment of corporate culture and the establishment of the incentive constraint mechanism. Finally, it briefly describes the research conclusions and directions for further research. Through the above discussion process, prepare to form a complete medium business plan. On this basis, the key issue to optimize the use of the 5W2H system and the SWOT analysis of two models: one is the management tool 5W2H system: refers to any thing or work from the object ( What), (why), objective responsibility (who), time (when), limited area (where), operating procedures (how do), input output (how much) and other seven elements. This paper explains the practice of the detailed of the seven elements is two. SWOT analysis: refers to any thing or work to advance the full analysis in human resources, software and hardware conditions, import channels, institutional mechanisms and other aspects of the internal environment and the advantages / disadvantages in the macro environment, target market, customer preferences, competition situation of the external environment the opportunity / threat in quantitative index for comparison, to determine the corresponding strategy, formulate the corresponding 5W2H system.
