【摘要】:整車產(chǎn)品開發(fā)過程是貫穿整車從無到有、從策劃到量產(chǎn)投放市場的核心主過程,緊密圍繞此過程規(guī)劃、研發(fā)、生產(chǎn)、質(zhì)保和營銷等各相關(guān)領(lǐng)域共同開展大量工作,新產(chǎn)品開發(fā)過程中的項(xiàng)目管理水平直接影響著項(xiàng)目質(zhì)量和最終產(chǎn)品市場評(píng)價(jià),間接地影響企業(yè)的運(yùn)營效益和品牌價(jià)值等。結(jié)合國際先進(jìn)車企的管理模式、合資企業(yè)的實(shí)踐經(jīng)驗(yàn)和自主品牌的運(yùn)營實(shí)際,F集團(tuán)先后探索建立了自己的整車開發(fā)開發(fā)過程和整車產(chǎn)品開發(fā)過程轉(zhuǎn)階段評(píng)審(F集團(tuán)內(nèi)部稱為質(zhì)量門)管理模式。本文簡單介紹了F集團(tuán)整車產(chǎn)品開發(fā)的基本過程,并簡要說明了各階段的主要任務(wù)。F集團(tuán)整車產(chǎn)品開發(fā)過程劃分產(chǎn)品項(xiàng)目策劃、產(chǎn)品策劃、產(chǎn)品定義、設(shè)計(jì)和驗(yàn)證、生產(chǎn)準(zhǔn)備、試生產(chǎn)和量產(chǎn)初期共7個(gè)大的階段,其中產(chǎn)品項(xiàng)目策劃和產(chǎn)品策劃階段在整車產(chǎn)品開發(fā)過程的前期版本中劃分為一個(gè)整體的商品策劃階段,現(xiàn)行的整車產(chǎn)品開發(fā)過程轉(zhuǎn)階段評(píng)審管理仍將此兩者作為一個(gè)階段進(jìn)行管理。文章介紹了F集團(tuán)現(xiàn)行整車產(chǎn)品開發(fā)過程轉(zhuǎn)階段評(píng)審管理的組織結(jié)構(gòu)、目的、流程和標(biāo)準(zhǔn),轉(zhuǎn)階段評(píng)審管理即通過對(duì)概念設(shè)計(jì)啟動(dòng)、方案凍結(jié)、產(chǎn)品凍結(jié)、試生產(chǎn)啟動(dòng)、量產(chǎn)啟動(dòng)和量產(chǎn)初期解除6個(gè)里程碑點(diǎn)進(jìn)行轉(zhuǎn)階段評(píng)審確認(rèn)、控制不達(dá)標(biāo)項(xiàng)目的向后流動(dòng)實(shí)現(xiàn)對(duì)整車產(chǎn)品開發(fā)項(xiàng)目的過程質(zhì)量控制。文章對(duì)F集團(tuán)現(xiàn)行整車產(chǎn)品開發(fā)過程轉(zhuǎn)階段評(píng)審管理現(xiàn)狀進(jìn)行了說明,并結(jié)合相關(guān)理論、實(shí)踐情況和調(diào)查研究對(duì)F集團(tuán)現(xiàn)行的整車產(chǎn)品開發(fā)過程轉(zhuǎn)階段評(píng)審管理現(xiàn)存問題進(jìn)行了成因分析。本文結(jié)合有關(guān)理論和企業(yè)實(shí)踐對(duì)F集團(tuán)整車產(chǎn)品開發(fā)過程轉(zhuǎn)階段評(píng)審管理進(jìn)行了優(yōu)化方案的設(shè)計(jì),在項(xiàng)目初期增設(shè)了項(xiàng)目任務(wù)凍結(jié)轉(zhuǎn)階段評(píng)審,在項(xiàng)目末期增設(shè)了項(xiàng)目回顧轉(zhuǎn)階段評(píng)審,擴(kuò)充、調(diào)整了概念設(shè)計(jì)啟動(dòng)、方案凍結(jié)、產(chǎn)品凍結(jié)、試生產(chǎn)啟動(dòng)、量產(chǎn)啟動(dòng)和量產(chǎn)初期解除6個(gè)轉(zhuǎn)階段評(píng)審的內(nèi)容,并優(yōu)化了轉(zhuǎn)階段評(píng)審管理的標(biāo)準(zhǔn),使其可以更好的滿足新競爭形勢(shì)下的整車新產(chǎn)品開發(fā)項(xiàng)目管理需要,推動(dòng)實(shí)現(xiàn)從“項(xiàng)目中的質(zhì)量管理”到“項(xiàng)目質(zhì)量的管理”的跨越和提升。文章對(duì)整車產(chǎn)品開發(fā)過程轉(zhuǎn)階段評(píng)審管理優(yōu)化方案和原方案進(jìn)行了對(duì)比,闡述了優(yōu)化方案相對(duì)原方案的變化點(diǎn),并提出了建立專業(yè)化的項(xiàng)目經(jīng)理團(tuán)隊(duì)、建立轉(zhuǎn)階段評(píng)審專家資源庫、管理信息系統(tǒng)整合完善、建立整車產(chǎn)品項(xiàng)目綜合考評(píng)體系和建立分層授權(quán)的新產(chǎn)品項(xiàng)目轉(zhuǎn)階段評(píng)審管理制度5條優(yōu)化方案實(shí)施保障措施。相信F集團(tuán)在科學(xué)化、體系化的整車產(chǎn)品開發(fā)過程轉(zhuǎn)階段評(píng)審管理持續(xù)深入開展的過程中,產(chǎn)品開發(fā)過程能力將得以不斷提升,整車產(chǎn)品質(zhì)量水平將更上一個(gè)新的臺(tái)階。
