D公司存儲(chǔ)系統(tǒng)集成服務(wù)項(xiàng)目治理結(jié)構(gòu)研究

【摘要】:隨著政府、企業(yè)、個(gè)人用戶對于現(xiàn)代化信息技術(shù)方面需求的不斷提高,IT服務(wù)業(yè)在不斷發(fā)展,很多傳統(tǒng)的硬件設(shè)備廠商積極地向服務(wù)型企業(yè)轉(zhuǎn)型。以服務(wù)帶給客戶良好的客戶體驗(yàn),促進(jìn)客戶和廠商設(shè)備之間的綁定,達(dá)到銷售硬件設(shè)備的目的。同時(shí),服務(wù)業(yè)本身的利潤空間也導(dǎo)致廠商對IT服務(wù)產(chǎn)生強(qiáng)烈興趣。 IT服務(wù)包含軟硬件支持與維護(hù)、系統(tǒng)集成、IT咨詢等等服務(wù),在這些服務(wù)中,項(xiàng)目管理能帶來很多好處,例如:更好地控制財(cái)務(wù)、人力和物力資源;改善客戶關(guān)系;縮短開發(fā)/實(shí)施時(shí)間;更高的產(chǎn)品/服務(wù)質(zhì)量和可靠性;更大的邊際利潤空間;提高生產(chǎn)率;完善內(nèi)部協(xié)調(diào);更高的員工士氣。 作為在轉(zhuǎn)型中的D公司的存儲(chǔ)集成服務(wù)業(yè)務(wù),面臨著強(qiáng)大的機(jī)遇以及挑戰(zhàn)。一方面,公司大力發(fā)展服務(wù)業(yè)務(wù),視存儲(chǔ)集成服務(wù)為公司轉(zhuǎn)型的重點(diǎn);另一方面,項(xiàng)目管理方面的一些問題制約了業(yè)務(wù)的健康發(fā)展,如:服務(wù)銷售和實(shí)施仍然遵循著舊的硬件銷售體制,跨部門溝通失暢,統(tǒng)一的品牌形象不強(qiáng),項(xiàng)目團(tuán)隊(duì)內(nèi)部溝通需要加強(qiáng),團(tuán)隊(duì)缺乏統(tǒng)一向上的積極文化,團(tuán)隊(duì)成員缺乏項(xiàng)目管理思想、項(xiàng)目協(xié)同意識(shí)等問題。 本文以D公司存儲(chǔ)集成服務(wù)項(xiàng)目管理、項(xiàng)目治理結(jié)構(gòu)為研究對象,以項(xiàng)目治理理論為基礎(chǔ),以系統(tǒng)分析的方法對D公司存儲(chǔ)集成服務(wù)項(xiàng)目中存在的問題進(jìn)行分析,梳理管理流程和治理結(jié)構(gòu),分析組織結(jié)構(gòu)圖及項(xiàng)目團(tuán)隊(duì)角色定位、角色定義以及角色關(guān)系,并提出項(xiàng)目治理結(jié)構(gòu)以及項(xiàng)目管理流程和控制方案,對方案進(jìn)行分步實(shí)施,達(dá)到在項(xiàng)目實(shí)際運(yùn)作中優(yōu)化資源,提高生產(chǎn)率、提高員工士氣、完善內(nèi)部協(xié)調(diào)、獲得更大的邊際利潤以及更高的客戶滿意度的目的。
[Abstract]:With the increasing demand of government, enterprise and individual users for modern information technology, IT service industry is developing continuously. Many traditional hardware equipment manufacturers are actively transforming to service-oriented enterprises. To bring good customer experience to customers, promote the binding between customer and manufacturer equipment, achieve the purpose of selling hardware equipment. At the same time, the profit margin of the service industry itself also leads to a strong interest in IT services. It services include software and hardware support and maintenance, system integration and IT consulting services, among which, Project management can bring many benefits, such as: better control over financial, human and material resources; improved customer relations; shorter development / implementation time; higher product / service quality and reliability; greater margin of profit; Improve productivity; improve internal coordination; higher employee morale. As the storage integration service of D Company in transition, it faces great opportunities and challenges. On the one hand, the company makes great efforts to develop its service business and regards storage and integration services as the focus of the company's transformation. On the other hand, some problems in project management restrict the healthy development of the business. Such as: service sales and implementation still follow the old hardware sales system, cross-departmental communication is not smooth, the unified brand image is not strong, the project team internal communication needs to be strengthened, the team lacks a unified and upward positive culture, Team members lack of project management ideas, project synergy and other issues. In this paper, the project management and project governance structure of company D storage integration service are taken as the research object, and the problems existing in the storage integrated service project of company D are analyzed based on the theory of project governance and the method of system analysis. Combing management process and governance structure, analyzing organization chart and project team role positioning, role definition and role relationship, and putting forward project governance structure, project management process and control scheme, implementing the project step by step. To optimize resources, improve productivity, improve staff morale, improve internal coordination, obtain greater marginal profit and higher customer satisfaction in the actual operation of the project.
