E公司PCB采購(gòu)管理研究

【摘要】:隨著經(jīng)濟(jì)的全球化、科技的迅猛發(fā)展,電子制造企業(yè)已發(fā)展成為一個(gè)增長(zhǎng)迅速、競(jìng)爭(zhēng)激烈的行業(yè)。在電子制造業(yè),采購(gòu)成本占了總成本的70%,可以說(shuō)采購(gòu)管理是整個(gè)供應(yīng)鏈中重要組成部分,也是企業(yè)生產(chǎn)經(jīng)營(yíng)管理過(guò)程中的基本環(huán)節(jié),對(duì)企業(yè)降低成本有著至關(guān)重要的作用。采購(gòu)管理通過(guò)和上下游企業(yè)建立長(zhǎng)期合作,共享資源,實(shí)現(xiàn)共贏。低效的采購(gòu)管理難以滿(mǎn)足企業(yè)持續(xù)發(fā)展的需要,專(zhuān)業(yè)高效的采購(gòu)管理,可降低采購(gòu)的總成本,從而提高公司獲利水平,提升企業(yè)的市場(chǎng)競(jìng)爭(zhēng)力。 價(jià)格戰(zhàn)略改變供應(yīng)鏈,在電子制造業(yè)中,PCB是電子產(chǎn)品不可或缺的關(guān)鍵零組件,也是各個(gè)電子元件細(xì)分中價(jià)值比重最大的部件,因此,PCB的采購(gòu)管理對(duì)企業(yè)產(chǎn)品成本管理起著至關(guān)重要的影響。本文就從公司實(shí)際采購(gòu)管理現(xiàn)狀,分析E公司占主要采購(gòu)金額的關(guān)鍵零組件----PCB的供應(yīng)商及價(jià)格等采購(gòu)管理方面存在的問(wèn)題做深入的研究,找出問(wèn)題發(fā)生的根本原因并進(jìn)行改進(jìn),以完善采購(gòu)管理,使企業(yè)成本更低,效率更高,在其所在的電源行業(yè)更有市場(chǎng)競(jìng)爭(zhēng)力。 本文首先通過(guò)供應(yīng)鏈采購(gòu)管理的基本理論,闡述供應(yīng)鏈管理下的現(xiàn)代采購(gòu)管理方法,結(jié)合E公司的經(jīng)營(yíng)管理情況,介紹了公司所處的電源制造行業(yè)的成本壓力,,分析企業(yè)PCB定制品的采購(gòu)管理的現(xiàn)狀以及存在的主要問(wèn)題,依據(jù)E公司實(shí)際的改進(jìn)工作,結(jié)合采購(gòu)管理的方法,總結(jié)了E公司PCB采購(gòu)管理的具體方案:一是采購(gòu)組織組織調(diào)整,采用混合型的采購(gòu)組織;二是通過(guò)價(jià)格標(biāo)準(zhǔn)化,定期價(jià)格檢查,集中采購(gòu)議價(jià),需求與訂單管理,網(wǎng)上競(jìng)標(biāo)等方式進(jìn)行價(jià)格管理改進(jìn);三是通過(guò)建立完善的供應(yīng)商評(píng)鑒體系,構(gòu)建E公司供應(yīng)商績(jī)效評(píng)價(jià)體系,供應(yīng)商關(guān)系管理等方式進(jìn)行供應(yīng)商評(píng)價(jià)與選擇評(píng)價(jià)。通過(guò)對(duì)E公司采購(gòu)管理問(wèn)題具體實(shí)施解決方案后的效果和之前做比較,可以看出實(shí)施方案后的采購(gòu)管理通過(guò)戰(zhàn)略合作、供應(yīng)商關(guān)系管理、價(jià)格管理等方式,更加合理地取得質(zhì)量最優(yōu),成本最低的物料采購(gòu),更能使公司在激烈的競(jìng)爭(zhēng)中,成本更具有優(yōu)勢(shì),提高企業(yè)的核心競(jìng)爭(zhēng)力,同時(shí)也確立了采購(gòu)的戰(zhàn)略地位,以及全面客觀的供應(yīng)商評(píng)價(jià)體系重要性及作用。
[Abstract]:With the globalization of economy and the rapid development of science and technology, electronic manufacturing enterprises have developed into an industry with rapid growth and fierce competition.In the electronic manufacturing industry, purchasing cost accounts for 70% of the total cost. It can be said that procurement management is an important part of the whole supply chain and a basic link in the process of enterprise production and operation management, which plays a vital role in reducing the cost of the enterprise.Procurement management through the establishment of long-term cooperation with upstream and downstream enterprises, sharing resources to achieve win-win.Inefficient purchasing management is difficult to meet the needs of sustainable development of enterprises. Professional and efficient procurement management can reduce the total cost of procurement, thus improve the profit level of the company and enhance the market competitiveness of enterprises.The price strategy changes the supply chain. In the electronic manufacturing industry, PCB is an indispensable key component of electronic products, and it is also the most valuable component in the subdivision of each electronic component.Therefore, the procurement management of PCB plays an important role in product cost management.In this paper, from the company's actual procurement management situation, the paper analyzes the procurement management problems of the key components of E company, such as supplier of PCB and price, and finds out the root cause of the problem and makes improvement.In order to improve procurement management, make the enterprise lower cost, higher efficiency, in its power industry more competitive market.Based on the basic theory of supply chain purchasing management, this paper expounds the modern purchasing management method under the supply chain management, and introduces the cost pressure of the power supply manufacturing industry based on the operation and management of E Company.This paper analyzes the current situation and main problems of purchasing management of PCB fixed products in enterprises. According to the actual improvement work of E Company, combined with the method of purchasing management, it summarizes the specific schemes of PCB purchasing management of E Company: first, the organization of purchasing organization is adjusted.Adopting mixed purchasing organization; second, improving price management through price standardization, regular price inspection, centralized purchasing negotiation, demand and order management, online bidding, etc; third, establishing a perfect supplier evaluation system,Build E company supplier performance evaluation system, supplier relationship management and other methods for supplier evaluation and selection evaluation.By comparing the effects of the solutions to the procurement management problems in E Company with those before, we can see that the procurement management after the implementation of the scheme is carried out through strategic cooperation, supplier relationship management, price management, and so on.More reasonable acquisition of materials with the best quality and lowest cost can make the company have more advantages in the fierce competition, improve the core competitiveness of the enterprise, and at the same time establish the strategic position of procurement.And the importance and function of comprehensive and objective supplier evaluation system.
