【摘要】:YT擔保公司成立于2007年11月,在北京屬于中等規(guī)模的商業(yè)性擔保公司。經(jīng)過多年的運營,公司的規(guī)模不斷擴大,注冊資金增至1億元人民幣,實現(xiàn)了“效益優(yōu)先、安全優(yōu)先”的企業(yè)目標。在發(fā)展過程中,YT擔保公司出現(xiàn)了企業(yè)管理不規(guī)范、經(jīng)營風險過大等問題,這些問題妨礙了YT擔保公司的順利發(fā)展。面對廣闊的中小企業(yè)市場和競爭激烈的擔保行業(yè),如何把握機遇,從自身出發(fā),確定公司將來的方向,制定正確的企業(yè)競爭戰(zhàn)略,取得行業(yè)競爭優(yōu)勢,是YT擔保公司發(fā)展過程中的當務之急。 戰(zhàn)略是對企業(yè)長遠發(fā)展的全局性謀劃。面對復雜的環(huán)境和巨大的發(fā)展壓力,YT擔保公司作為中小型商業(yè)性擔保機構(gòu),制定科學的企業(yè)競爭戰(zhàn)略并加強戰(zhàn)略管理是十分重要的。本文主要從競爭戰(zhàn)略方面來探討YT擔保投資有限公司(以下簡稱YT擔保公司)在未來發(fā)展中應該采取的戰(zhàn)略。 文章運用企業(yè)戰(zhàn)略、競爭戰(zhàn)略、經(jīng)濟、管理有關理論的分析方法和工具,對YT擔保公司進行分析,并對具體競爭戰(zhàn)略進行選擇,提出公司應當采用總成本領先的競爭戰(zhàn)略,并就該戰(zhàn)略探討相應實現(xiàn)路徑。 首先,論文對YT擔保公司所處的宏觀環(huán)境和擔保行業(yè)環(huán)境進行分析。在宏觀環(huán)境分析中,對YT擔保公司面臨的政治法律、經(jīng)濟等宏觀環(huán)境進行了分析。在行業(yè)環(huán)境分析中,對擔保行業(yè)的發(fā)展現(xiàn)狀和競爭現(xiàn)狀進行研究,并通過波特的五力模型,對行業(yè)內(nèi)現(xiàn)有企業(yè)競爭者、新加入者、替代品、購買者及供應商進行了詳細分析。得出結(jié)論是:擔保行業(yè)內(nèi)的各擔保機構(gòu)之間的競爭比較激烈,潛在競爭者不斷涌入,供應商的談判能力極其強勢,同時替代品進入的威脅較大?傮w而言,擔保行業(yè)競爭環(huán)境激烈,擔保行業(yè)的外部環(huán)境十分不利。 其次,結(jié)合YT擔保公司的基本情況,分析了公司內(nèi)部基本資源和價值鏈現(xiàn)狀,總結(jié)企業(yè)現(xiàn)有的優(yōu)勢和劣勢、以及外部的機遇和威脅,運用SWOT分析及戰(zhàn)略矩陣等分析方法進行綜合分析,得出公司應當采用WO戰(zhàn)略(扭轉(zhuǎn)型戰(zhàn)略),并得出公司適合采用總成本領先的競爭戰(zhàn)略。 最后,為保障該競爭戰(zhàn)略的有效推進,在對企業(yè)戰(zhàn)略分析的基礎上,探究了YT擔保公司的戰(zhàn)略實施和保障措施。在戰(zhàn)略的實施中,通過優(yōu)化企業(yè)經(jīng)營管理模式、建立高效的組織結(jié)構(gòu)、加強擔保風險控制、建立內(nèi)控制度、完善人力資源管理、鍛造企業(yè)文化等措施,保障YT擔保公司競爭戰(zhàn)略順利實施。 圖9幅,表5個,參考文獻26篇。
[Abstract]:YT guarantee Company was founded in November 2007 and is a medium-sized commercial guarantee company in Beijing. After many years of operation, the company's scale has been expanding, the registered capital to 100 million yuan. The enterprise goal of "benefit first, safety first" has been realized. In the process of development, some problems such as non-standard enterprise management and excessive management risk have appeared in YT guarantee company. These problems hinder the smooth development of YT guarantee company. Facing the vast market of small and medium-sized enterprises and the fierce competition of guarantee industry, how to grasp the opportunity, from their own, determine the future direction of the company. It is urgent for YT guarantee company to make the correct competitive strategy and gain the competitive advantage. Strategy is the overall plan for the long-term development of enterprises. Facing the complex environment and huge development pressure YT guarantee company as a small and medium-sized commercial guarantee organization. It is very important to formulate scientific competitive strategy and strengthen strategic management. This paper mainly discusses YT guarantee Investment Co., Ltd (YT guarantee Company) from the aspect of competition strategy. The strategy to be adopted in future development. This paper uses the analysis methods and tools of enterprise strategy, competition strategy, economy and management theory to analyze YT guarantee company and choose the specific competitive strategy. The paper puts forward that the company should adopt the competitive strategy of total cost leading, and discusses the corresponding realization path of the strategy. First of all, the thesis analyzes the macro environment and the guarantee industry environment of YT guarantee company. In the macro environment analysis, the political law of YT guarantee company is analyzed. In the analysis of the industry environment, the author studies the current situation of the development and competition of the guarantee industry, and through Porter's five-force model, to the existing enterprise competitors, new entrants in the industry. The alternatives, buyers and suppliers are analyzed in detail. The conclusion is that the competition among the guarantee agencies in the guarantee industry is more intense, the potential competitors are constantly coming in, and the negotiating power of the suppliers is extremely strong. In general, the competitive environment of the guarantee industry is fierce, and the external environment of the guarantee industry is very unfavorable. Secondly, combined with the basic situation of YT guarantee company, this paper analyzes the status of internal basic resources and value chain, summarizes the existing strengths and weaknesses of enterprises, as well as external opportunities and threats. By using the methods of SWOT analysis and strategic matrix analysis, the author draws the conclusion that the company should adopt the WO strategy (twisting strategy), and that the company is suitable to adopt the competitive strategy with the leading total cost. Finally, in order to ensure the effective promotion of the competitive strategy, on the basis of the analysis of the enterprise strategy, this paper probes into the strategic implementation and safeguard measures of YT guarantee company, and in the implementation of the strategy. Through the optimization of enterprise management mode, the establishment of an efficient organizational structure, strengthen the guarantee risk control, the establishment of internal control system, improve human resources management, forging corporate culture and other measures. To ensure the smooth implementation of YT guarantee company's competitive strategy. There are 9 figures, 5 tables and 26 references.
