H公司紙杯生產(chǎn)六西格瑪管理研究

六西格瑪管理需要采用管理統(tǒng)計(jì)工具,收集大量的信息和數(shù)據(jù),團(tuán)隊(duì)合作,因此企業(yè)能否順利實(shí)施六西格瑪管理,取決于企業(yè)的管理理念、文化。如果把六西格瑪管理作為金字塔的頂部,那么企業(yè)文化,人員素質(zhì)和管理水平則是金字塔的基礎(chǔ),在此背景下,我們研究六西格瑪管理在企業(yè)中實(shí)際運(yùn)用的問題。H公司是專注于研發(fā)生產(chǎn)紙質(zhì)包裝容器、塑料膜包裝材料、紙漿托盤的一家跨國公司。目前H公司的產(chǎn)品質(zhì)量缺陷很多,客戶投訴時(shí)有發(fā)生。本文通過運(yùn)用六西格瑪DMAIC理論來研究H公司六西格瑪管理,并運(yùn)用魚骨圖工具進(jìn)行分析發(fā)現(xiàn)H公司六西格瑪管理中存在的問題:設(shè)備管理方面維護(hù)保養(yǎng)制度不完善、六西格瑪管理人員培訓(xùn)不足、改進(jìn)行動(dòng)方案培訓(xùn)不足、質(zhì)量過程控制能力差,改善后不能持久,沒有形成標(biāo)準(zhǔn)化作業(yè)模式、缺乏激勵(lì)機(jī)制等5個(gè)問題,在分析的基礎(chǔ)上,作者提出以下建議:完善設(shè)備管理制度;建立培訓(xùn)體系,融合六西格瑪管理與精益生產(chǎn)知識(shí),定期培訓(xùn)六西格瑪管理人員;對(duì)任何偏差都要進(jìn)行根本原因分析和培訓(xùn)到每位員工;建立標(biāo)準(zhǔn)操作規(guī)程,給員工進(jìn)行培訓(xùn)和考核;建立激勵(lì)機(jī)制,使六西格瑪管理人員養(yǎng)成主動(dòng)改善的積極性5個(gè)解決方案。
