【摘要】：根據(jù)國內(nèi)大型企業(yè)的發(fā)展現(xiàn)狀以及面向廣闊的海外市場去拓展發(fā)展空間的需求,針對(duì)大型企業(yè)的外貿(mào)項(xiàng)目研究和探討并建立一整套規(guī)范、簡捷、高效的外貿(mào)項(xiàng)目管理模式是非常必要的。本文以東汽公司為例,通過東汽火電項(xiàng)目的管理進(jìn)程,結(jié)合項(xiàng)目管理的一般理論及規(guī)律,研究了當(dāng)前制造進(jìn)程運(yùn)行的實(shí)際情況,首先將全員質(zhì)量管理和產(chǎn)品全生命周期質(zhì)量管理的科學(xué)理論,引入東汽項(xiàng)目管理。從項(xiàng)目策劃開始,質(zhì)量策劃就放在重中之中的位置。從設(shè)計(jì)標(biāo)準(zhǔn)、原材料標(biāo)準(zhǔn)、工藝質(zhì)量、制造質(zhì)量、關(guān)鍵工序點(diǎn)質(zhì)量見證、外包質(zhì)量體系管控、以及后期裝配試機(jī)、測量檢查、試驗(yàn)驗(yàn)證全方位進(jìn)行質(zhì)量管控,確保在項(xiàng)目實(shí)施過程中,保障質(zhì)量能在產(chǎn)品的每一個(gè)工序和環(huán)節(jié)落地受控。其次將項(xiàng)目計(jì)劃書的標(biāo)準(zhǔn)周期納入了計(jì)劃全生命周期管理。依照企業(yè)以往經(jīng)驗(yàn)分解生產(chǎn)了項(xiàng)目的標(biāo)準(zhǔn)制造周期,并按周進(jìn)行跟蹤控制,糾偏、分析原因并調(diào)整,在確定整個(gè)項(xiàng)目總體進(jìn)度和分散任務(wù)目標(biāo)進(jìn)步；在項(xiàng)目推進(jìn)的進(jìn)程中,用里程碑計(jì)劃節(jié)點(diǎn)與實(shí)際推進(jìn)的進(jìn)度的進(jìn)行比較,不光在發(fā)現(xiàn)偏離的時(shí)候能夠采取及時(shí)有效的辦法進(jìn)行糾正,還能盡早做好預(yù)備方案對(duì)可能發(fā)生的偏離進(jìn)行預(yù)防；同時(shí)還能有效協(xié)調(diào)項(xiàng)目團(tuán)隊(duì)成員之間各個(gè)分進(jìn)度相互匹配,有效保障項(xiàng)目的每一個(gè)標(biāo)準(zhǔn)里程碑能如期實(shí)現(xiàn)。本文結(jié)合質(zhì)量體系、項(xiàng)目進(jìn)度控制、信息化手段管理(SAP)探討了適合東汽項(xiàng)目特征的管理模式和管理方法,目的是在國際國內(nèi)市場環(huán)境日益激烈,只有通過對(duì)項(xiàng)目進(jìn)行科學(xué)有效的管理,才能顯著增強(qiáng)公司的競爭實(shí)力。從研究進(jìn)程的實(shí)踐中,本文的給出了有助于優(yōu)化東汽火電機(jī)組外貿(mào)項(xiàng)目管理的規(guī)范性、計(jì)劃性的研究結(jié)果,從而為東汽將來更深層次的產(chǎn)品項(xiàng)目管理模式提供參考。
[Abstract]:According to the current development situation of large domestic enterprises and the need to expand the development space for the broad overseas markets, the foreign trade projects of large enterprises are studied and discussed and a set of standards is set up, which is simple and convenient. This paper takes Dongqi Company as an example, through the management process of Dongqi thermal power project, combined with the general theory and law of project management, studies the actual situation of the current manufacturing process. First of all, the scientific theory of full staff quality management and product life cycle quality management is introduced into Dongqi project management. From the beginning of project planning, quality planning is placed in the middle of the important position. From the design standard, raw material standard, process quality, Manufacturing quality, key process point quality witness, outsourcing quality system control, as well as post-assembly testing machine, measurement inspection, test verification of all aspects of quality control to ensure that in the implementation of the project, Quality assurance can be controlled at every process and link of the product. Secondly, the standard cycle of the project plan is incorporated into the whole life cycle management of the plan. The standard manufacturing cycle of the project is decomposed according to the past experience of the enterprise. And follow up the control by week, correct, analyze the reason and adjust, in the determination of the overall progress of the project and decentralized task goal progress, in the progress of the project, the milestone planning node and the actual progress of the comparison, Not only can the deviation be corrected in a timely and effective manner when the deviation is detected, but it can also be prepared as early as possible to prevent possible deviations; it can also effectively coordinate the matching of progress among project team members. Every standard milestone can be realized on time. This paper discusses the management mode and management method suitable for the characteristics of Dongqi project, combining with quality system, project schedule control and information management. The aim is to increase the competitive strength of the company in the international and domestic market environment. Only through the scientific and effective management of the project can the competitive strength of the company be significantly enhanced. This paper presents the normative and planned research results which are helpful to optimize the foreign trade project management of Dongqi thermal power units, thus providing a reference for the further product project management model of Dongqi in the future.
