大船重工造船生產(chǎn)效率優(yōu)化問題研究

【摘要】:2003年以來,隨著世界航運業(yè)的蓬勃發(fā)展,我國造船行業(yè)也進(jìn)入了快速發(fā)展的時期,并在國際市場中逐漸取得了競爭優(yōu)勢,市場份額也逐步擴(kuò)大,經(jīng)濟(jì)效益穩(wěn)步提升。到2011年我國造船業(yè)的完工總量,手持訂單量,新接訂單量三項指標(biāo)已連續(xù)三年占據(jù)全球首位。在我國造船業(yè)高速發(fā)展中我們也必須看到,我國大部分船廠仍然存在技術(shù)力量薄弱、精細(xì)化管理程度不夠、生產(chǎn)效率低、資源浪費情況嚴(yán)重等問題。單從造船總量上來看我們雖然處于領(lǐng)先地位,但是我們在經(jīng)濟(jì)效益、設(shè)計能力、管理水平、生產(chǎn)效率等等這些關(guān)鍵指標(biāo)上仍然與世界先進(jìn)造船國家存在較大差距,生產(chǎn)就是要經(jīng)濟(jì)效益,如果沒有了經(jīng)濟(jì)效益,那么企業(yè)的發(fā)展就會受到制約。近年來,世界經(jīng)濟(jì)持續(xù)低迷,在造船訂單銳減,船舶造價持續(xù)走低的嚴(yán)峻形勢下,如何加強造船企業(yè)的核心競爭力、加快產(chǎn)業(yè)升級是中國造船企業(yè)必須面對的問題,只有解決好這些問題,才能在行業(yè)洗牌中站穩(wěn)腳跟,不被淘汰。船舶建造的特點是生產(chǎn)周期長、工序繁雜、工種繁多、工作量巨大,傳統(tǒng)造船模式采取人海戰(zhàn)術(shù),試圖以投入大量人力的方式加快生產(chǎn)進(jìn)度,而對管理模式和工藝工法的研究和創(chuàng)新投入較少,這使我國造船企業(yè)與日、韓等先進(jìn)造船國家相比失去了核心的競爭優(yōu)勢。造船生產(chǎn)效率低,直接導(dǎo)致生產(chǎn)成本增加、資源浪費,也會影響企業(yè)的造船總量和經(jīng)濟(jì)效益。本文以大船集團(tuán)為背景,選取造船關(guān)鍵路徑中的生產(chǎn)準(zhǔn)備、計劃管理、分段建造、總裝階段等方面存在的問題為切入點,利用診斷工具深入分析這些環(huán)節(jié)中存在的問題對生產(chǎn)效率、建造周期的影響,并對這些問題提出一系列的解決措施和優(yōu)化方案來達(dá)到提高生產(chǎn)效率的目的。
[Abstract]:Since 2003, with the vigorous development of the world shipping industry, China's shipbuilding industry has entered a period of rapid development, and has gradually gained competitive advantage in the international market, and the market share has gradually expanded. By 2011, the total completion of China's shipbuilding industry, hand-held orders. The three indexes of new order volume have occupied the first place in the world for three consecutive years. In the rapid development of shipbuilding industry in China, we must also see that most shipyards in our country still have weak technical force and inadequate level of fine management. From the point of view of the total quantity of shipbuilding, we are in the leading position, but we are in the economic benefit, the design ability, the management level. There is still a big gap between the production efficiency and other key indicators with the advanced shipbuilding countries in the world. The production is to economic benefits, if there is no economic benefits, then the development of enterprises will be restricted in recent years. The world economy continues to be depressed, in the severe situation that shipbuilding orders decrease sharply and shipbuilding cost continues to decline, how to strengthen the core competitiveness of shipbuilding enterprises and speed up industrial upgrading is a problem that Chinese shipbuilding enterprises must face. Only by solving these problems can we stand firm in the trade shuffle and not be eliminated. Ship construction is characterized by long production cycle, complicated working procedures, various types of work and huge workload. The traditional shipbuilding mode adopts human wave attack, trying to speed up the production progress by investing a lot of manpower, but the research and innovation of the management mode and the process method are less, which makes the shipbuilding enterprises in our country. Korea and other advanced shipbuilding countries have lost the core competitive advantage. The low efficiency of shipbuilding production directly leads to the increase of production costs and waste of resources. This paper takes the shipbuilding group as the background, selects the production preparation, the plan management, the subsection construction, the assembly stage and so on in the shipbuilding key path as the breakthrough point. The effects of these problems on production efficiency and construction cycle are analyzed by means of diagnostic tools, and a series of solutions and optimization schemes are put forward to achieve the purpose of improving production efficiency.
