【摘要】:隨著房地產(chǎn)行業(yè)的迅速發(fā)展,企業(yè)數(shù)量激增,行業(yè)內(nèi)部高素質(zhì)人才出現(xiàn)緊缺。因而,如何吸引、招募、使用、配置和開(kāi)發(fā)人才,不同的企業(yè)采用的策略也不盡相同,只有建立一套完整、規(guī)范的員工績(jī)效考評(píng)體系,才能有效地吸引人才、留住人才、用好人才,提高核心競(jìng)爭(zhēng)能力,積極參與日益激烈的人才爭(zhēng)奪戰(zhàn),具有重要的戰(zhàn)略意義。 FD房地產(chǎn)集團(tuán)(以下簡(jiǎn)稱FD集團(tuán))經(jīng)過(guò)多年的努力與積累,已經(jīng)在房地產(chǎn)業(yè)界形成了自身獨(dú)特的核心競(jìng)爭(zhēng)力:準(zhǔn)確的產(chǎn)品定位能力、成熟的多項(xiàng)目管理能力、周轉(zhuǎn)快速的資金運(yùn)作能力以及完善的銷售及服務(wù)體系。除此之外,在這個(gè)“地產(chǎn)人才爭(zhēng)奪”時(shí)期,如何提升現(xiàn)有管理者的績(jī)效,鍛煉、培養(yǎng)一支優(yōu)秀的專業(yè)高級(jí)管理團(tuán)隊(duì),對(duì)于FD集團(tuán)而言更是至關(guān)重要。 本文從績(jī)效管理所掌握的有關(guān)基礎(chǔ)理論入手,進(jìn)一步應(yīng)用相關(guān)理論,結(jié)合目前FD集團(tuán)的實(shí)際情況,選取其北方區(qū)域總部(以下簡(jiǎn)稱北方總部),對(duì)其下設(shè)的城市公司總經(jīng)理績(jī)效管理的現(xiàn)狀及存在問(wèn)題進(jìn)行分析,深入剖析其原因,并結(jié)合FD集團(tuán)的薪酬制度,為其提出一整套績(jī)效管理體系的設(shè)計(jì)建議,特別解決城市公司高層管理者績(jī)效評(píng)價(jià)的公平性問(wèn)題,解決了三線城市管理者收入較低、激勵(lì)不足的問(wèn)題,為管理者的內(nèi)部流動(dòng)和成長(zhǎng)提供了基礎(chǔ)和保障。
[Abstract]:With the rapid development of real estate industry, the surge in the number of enterprises within the industry, high-quality talent shortage. Therefore, how to attract, recruit, use, configuration and development of talents, adopt different business strategies are not the same, only the establishment of a complete set, the staff performance appraisal system of norms, in order to effectively attract talents. Retain talent, with good talent, enhance the core competitive ability, and actively participate in the increasingly fierce competition for talent, has important strategic significance.
FD real estate group (hereinafter referred to as FD group) and through the efforts of many years of accumulation, has formed its own unique core competitiveness in the real estate industry: the product positioning accuracy, more mature project management ability, capital operation ability of fast turnaround and perfect sales and service system. In addition, in the "real estate talent contest" period, how to improve the existing management performance, training, cultivate a team of excellent professional senior management team, the FD group is more important.
Starting with the basic theory about the master from the performance management, further application of the related theory, combined with the actual situation of FD group at present, the regional headquarters (hereinafter referred to as the northern headquarters), general manager of the company's performance management status of the city and consists of the analysis of existing problems, in-depth analysis of its causes, and combined with the FD group the salary system, put forward a design proposal for a set of performance management system for it, especially to solve the fairness problem of high-rise city management company performance evaluation, to solve the three line of the city manager's income is relatively low, the problem of insufficient motivation, provides the foundation and guarantee of internal flow and growth for the managers.
