D公司研發(fā)項目的進(jìn)度控制和質(zhì)量管理研究

【摘要】:高新技術(shù)企業(yè)尤其是軟件研發(fā)企業(yè),已經(jīng)越來越成為經(jīng)濟(jì)增長的引擎和優(yōu)秀人才的聚集地。隨著新經(jīng)濟(jì)浪潮的蓬勃發(fā)展,客戶的需求也在不斷增加,加上新技術(shù)不斷地出現(xiàn),導(dǎo)致軟件開發(fā)的復(fù)雜程度增加,軟件研發(fā)項目的進(jìn)度控制和質(zhì)量管理的問題也愈加凸顯。某大型軟件研發(fā)企業(yè)D公司一直致力于數(shù)據(jù)存儲和數(shù)據(jù)保護(hù)行業(yè)應(yīng)用的研發(fā),但是統(tǒng)計近年來的項目,發(fā)現(xiàn)只有不到一半的項目是按照計劃周期完成的,對于一些中大型的項目,實(shí)際交付時間經(jīng)常超出計劃甚至項目被最終取消。軟件的質(zhì)量管理也經(jīng)常由于要趕進(jìn)度而做出妥協(xié)和修改,嚴(yán)重影響了產(chǎn)品開發(fā)效率及市場競爭力,急需得到改善。D公司軟件研發(fā)項目目前的痛點(diǎn)主要在進(jìn)度控制和質(zhì)量管理上。本文將這兩方面作為研究對象,主要從項目管理框架、組織架構(gòu)、軟件開發(fā)模型、進(jìn)度控制、變更管理和質(zhì)量管理等方面,采用了PRINCE2體系、敏捷開發(fā)模型、層次分析法、看板和全面質(zhì)量管理等理念,運(yùn)用理論分析和案例分析相結(jié)合的方法,突出組織和角色因素在項目管理中的重要性,強(qiáng)調(diào)計劃跟著變化走,從而形成一套結(jié)構(gòu)嚴(yán)謹(jǐn)全面,符合D公司實(shí)際需求的項目進(jìn)度控制方法,并提出保證質(zhì)量管理的相關(guān)措施。這些方法措施已經(jīng)運(yùn)用到了D公司新的軟件項目中,并取得了一定的成效。本文首先介紹了D公司的軟件研發(fā)項目過去的狀況,包含組織架構(gòu),開發(fā)流程和進(jìn)度控制方式,以及相關(guān)的問題。然后針對這些問題,通過對軟件項目的過程進(jìn)度控制和質(zhì)量管理的相關(guān)理論和方法工具進(jìn)行研究和對比分析,找到影響D公司項目進(jìn)度計劃和質(zhì)量的關(guān)鍵點(diǎn)在于過去的開發(fā)流程過于傳統(tǒng),可交付產(chǎn)品周期過長,開發(fā)和測試組織的低效協(xié)作,組織架構(gòu)以及項目管理流程上的缺陷,以及沒有有效的變更管理和項目規(guī)劃體系。針對這些問題,本文通過具體的項目實(shí)例,描述了當(dāng)前D公司通過實(shí)施PRINCE2項目管理框架,更加合理安排項目各團(tuán)隊的規(guī)模和職責(zé),更多地采納敏捷開發(fā)模型和理念,重視變更管理,采納關(guān)鍵鏈項目管理法規(guī)劃和跟蹤項目,并利用層次分析法更合理地規(guī)劃新項目,同時貫徹全面質(zhì)量管理思想,從而達(dá)到滿足進(jìn)度控制并確保質(zhì)量交付的要求的實(shí)踐效果。
[Abstract]:High-tech enterprises, especially software R & D enterprises, have become more and more the engine of economic growth and the gathering of outstanding talents. With the rapid development of the new economy, the demand of customers is also increasing, and the new technology is emerging constantly, which leads to the complexity of software development, and the problems of software development project schedule control and quality management become more and more prominent. Company D, a large software R & D company, has been working on applications in the data storage and data protection industries, but statistics show that less than half of the projects in recent years have been completed on a planned basis. For some large-scale projects, actual delivery times are often longer than planned and projects are eventually cancelled. Software quality management is often compromised and modified because of the need to keep pace, which seriously affects the efficiency of product development and the competitiveness of the market. The current pain point of D company software R & D project is mainly in progress control and quality management. This paper takes these two aspects as the research object, mainly from the project management framework, the organization structure, the software development model, the progress control, the change management and the quality management and so on, has adopted the PRINCE2 system, the agile development model, the analytic hierarchy process, etc. Kanban and TQM are used to emphasize the importance of organizational and role factors in project management by combining theoretical analysis with case analysis, emphasizing that planning follows changes, thus forming a set of rigorous and comprehensive structure. Project schedule control method in accordance with D company's actual requirements, and relevant measures to ensure quality management are put forward. These methods and measures have been applied to D Company's new software project, and achieved certain results. This paper first introduces the past status of D company's software development projects, including the organizational structure, development process and schedule control, as well as related issues. Then, in view of these problems, through the software project process progress control and quality management related theory and method tool carries on the research and the contrast analysis, Finding the key points that affect the schedule and quality of company D's project is that the past development process is too traditional, the delivery product cycle is too long, the development and test organization is inefficient collaboration, the organizational structure and the project management process are defective, And the absence of an effective change management and project planning system.
