【摘要】：本文通過(guò)運(yùn)用企業(yè)戰(zhàn)略管理相關(guān)理論以及平衡計(jì)分卡理論為久其公司設(shè)計(jì)了一套戰(zhàn)略績(jī)效管理系統(tǒng)。 久其公司從一家普通的民營(yíng)小型軟件企業(yè),經(jīng)過(guò)接近十年的發(fā)展,迅速達(dá)到中等以上規(guī)模的企業(yè)集團(tuán),該公司的企業(yè)戰(zhàn)略經(jīng)歷過(guò)一系列的發(fā)展和變化。在新的環(huán)境下,如何對(duì)企業(yè)戰(zhàn)略進(jìn)行績(jī)效管理更是非常重要的內(nèi)容。久其公司正處于企業(yè)戰(zhàn)略轉(zhuǎn)型的關(guān)鍵階段,但缺乏對(duì)企業(yè)戰(zhàn)略的全面和研究分析,亦缺乏有效的企業(yè)戰(zhàn)略績(jī)效管理手段和工具,本文正是為解決該企業(yè)的這一難題而提出了解決方案。 本文首先分析了久其公司的基本情況,研究了久其公司所經(jīng)歷的主要發(fā)展階段,并對(duì)久其公司所面臨的難題進(jìn)行了剖析,從而提出了本文意圖解決的主要問題。繼而使用PEST分析方法、五力分析模型、SWOT分析方法對(duì)久其公司的內(nèi)外部環(huán)境、經(jīng)營(yíng)狀況進(jìn)行了全面而細(xì)致的分析,從而在整體上確立了該公司的經(jīng)營(yíng)環(huán)境和競(jìng)爭(zhēng)情況。 在確立了企業(yè)經(jīng)營(yíng)環(huán)境之后,本文運(yùn)用平衡計(jì)分卡和KPI的手段和方法為久其公司編制了一套完整的戰(zhàn)略績(jī)效考核系統(tǒng),通過(guò)該系統(tǒng),久其公司將其總體戰(zhàn)略目標(biāo)分解到財(cái)務(wù)、客戶、流程以及學(xué)習(xí)和成長(zhǎng)四個(gè)方面,通過(guò)分析其內(nèi)在的因果關(guān)系,并通過(guò)指標(biāo)進(jìn)行定量的衡量。本文還進(jìn)一步提出了如何實(shí)施該系統(tǒng)的方法和步驟,并進(jìn)一步指出了可能遇到的問題以及解決方法。
[Abstract]:This paper designs a set of strategic performance management system for the company by using the relevant theories of enterprise strategic management and balanced scorecard theory.After nearly ten years of development, the company has rapidly reached a medium scale enterprise group from an ordinary private small software enterprise. Its enterprise strategy has undergone a series of development and changes.Under the new environment, how to carry on the performance management to the enterprise strategy is very important content.For a long time, the company is in the key stage of enterprise strategic transformation, but it lacks comprehensive research and analysis of enterprise strategy, and also lacks effective means and tools of enterprise strategic performance management.This paper is to solve this problem of the enterprise and put forward a solution.This paper first analyzes the basic situation of the company, studies the main stages of its development, and analyzes the problems faced by the company, and then puts forward the main problems this paper intends to solve.Then, using the PEST analysis method and the five-force analysis model, the paper makes a comprehensive and detailed analysis of the internal and external environment and operating conditions of the company, thus establishing the operating environment and the competition situation of the company as a whole.After the establishment of the business environment, this paper uses the balanced Scorecard and KPI to compile a complete strategic performance appraisal system for the company. Through the system, the company decomposes its overall strategic objectives to finance.Customer, process, learning and growth four aspects, through the analysis of its internal causality, and quantitative measurement through indicators.This paper also puts forward the methods and steps of how to implement the system, and further points out the possible problems and solutions.
