集成化產(chǎn)品開發(fā)管理方法在BL公司的應(yīng)用研究

【摘要】:隨著經(jīng)濟(jì)全球化、一體化進(jìn)程的日益推進(jìn),信息技術(shù)的飛速發(fā)展,企業(yè)所能獲得的機(jī)會是越來越多,同時伴隨而來是市場的競爭愈來愈激烈?蛻魧Ξa(chǎn)品提出了更高的要求,具體體現(xiàn)在:需求的多樣性與個性化,產(chǎn)品交貨期的快速化,對產(chǎn)品的質(zhì)量和性能要求越來越高,而對產(chǎn)品的價格則是要求越低越好,所有這一切對企業(yè)尤其是中小型企業(yè)的產(chǎn)品開發(fā)是一巨大挑戰(zhàn)。因此為應(yīng)對這些挑戰(zhàn),需要企業(yè)重新審視自己的產(chǎn)品開發(fā)模式,并進(jìn)行改革創(chuàng)新,找到適合企業(yè)自身發(fā)展的產(chǎn)品開發(fā)方法。縱觀國內(nèi)中小型企業(yè)的產(chǎn)品開發(fā)方法,產(chǎn)品開發(fā)缺少平臺規(guī)劃,產(chǎn)品開發(fā)流程簡單、缺少評審環(huán)節(jié),團(tuán)隊組織協(xié)同性差等問題制約著企業(yè)的發(fā)展壯大。集成化產(chǎn)品開發(fā)(IPD)管理方法是一套成熟、領(lǐng)先的產(chǎn)品開發(fā)模式、理念和方法,在眾多世界級的大公司中有成功實踐。其強調(diào)以市場需求為導(dǎo)向來進(jìn)行產(chǎn)品開發(fā),如此可以使產(chǎn)品做到有的放矢。倡導(dǎo)模塊化設(shè)計,對產(chǎn)品開發(fā)的流程再造,以縮短產(chǎn)品開發(fā)的時間,提高產(chǎn)品開發(fā)的質(zhì)量。本文首先通過文獻(xiàn)研究的方法論述了國內(nèi)外專家學(xué)者對集成化產(chǎn)品開發(fā)管理方法的研究以及應(yīng)用狀況,對集成化產(chǎn)品開發(fā)管理方法的核心思想及體系框架結(jié)構(gòu)進(jìn)行了闡述。利用調(diào)查研究的方法,從市場管理、組織結(jié)構(gòu)、流程、知識管理和人力資源管理五個角度對BL公司的產(chǎn)品開發(fā)現(xiàn)狀及存在的問題進(jìn)行了深入分析,提出了對BL公司現(xiàn)有的產(chǎn)品開發(fā)管理方法進(jìn)行變革的必要性。從BL公司的實際情況出發(fā),依照集成化產(chǎn)品開發(fā)管理方法的理論并在其基礎(chǔ)上做了適當(dāng)裁減,從產(chǎn)品平臺規(guī)劃、跨部門團(tuán)隊、產(chǎn)品開發(fā)流程、異步開發(fā)與共用基礎(chǔ)模塊和人力資源管理五個方面構(gòu)建了適合于BL公司的集成化產(chǎn)品開發(fā)管理方法的體系結(jié)構(gòu)。最后是集成化產(chǎn)品開發(fā)管理方法在BL公司的實施及評價,從實施的策略、步驟和重點進(jìn)行了相關(guān)論述,采用關(guān)鍵績效指標(biāo)(KPI)作為評價方法。通過集成化產(chǎn)品開發(fā)管理方法在BL公司試點項目中的實施,總結(jié)得出的結(jié)論是:BL公司導(dǎo)入實施IPD管理方法要將產(chǎn)品平臺規(guī)劃、集成化產(chǎn)品開發(fā)流程以及共用基礎(chǔ)模塊和異步開發(fā)這三項內(nèi)容在公司立即付諸實施。同時加強人力資源的管理與建設(shè),會助力公司集成化產(chǎn)品開發(fā)管理方法的縱深推進(jìn)與實施。BL公司導(dǎo)入實施集成化產(chǎn)品開發(fā)管理方法后,其產(chǎn)品開發(fā)過程指標(biāo)發(fā)生了顯著的變化,這更加證明了在BL公司進(jìn)行產(chǎn)品開發(fā)方法的變革的戰(zhàn)略是正確的。BL公司作為一家典型的國內(nèi)中小型高新技術(shù)企業(yè),集成化產(chǎn)品開發(fā)管理方法在BL公司的導(dǎo)入與實施后,將會優(yōu)化BL公司的產(chǎn)品開發(fā),提高企業(yè)產(chǎn)品開發(fā)的效率和質(zhì)量,降低產(chǎn)品開發(fā)成本,將符合客戶及市場需求的產(chǎn)品快速推向市場并占領(lǐng)市場,將公司發(fā)展壯大。其成功經(jīng)驗可以復(fù)制推廣到國內(nèi)其它中小企業(yè),成為指導(dǎo)中小型企業(yè)產(chǎn)品開發(fā)的理論路線。
[Abstract]:With the economic globalization, the integration process is to advance, the rapid development of information technology, the enterprise can obtain the opportunity is more and more, along with the market increasingly fierce competition. Customers put forward higher requirements on the products, embodied in: demand diversity and personalization, rapid product delivery the quality and performance of products have become increasingly demanding, and the price of the product is as low as possible, all of this particular product development of small and medium enterprises for the enterprise is a huge challenge. Therefore, to cope with these challenges, enterprises need to re-examine their own product development mode, and reform and innovation product development to find ways for their own development. The methods of product development in domestic small and medium enterprises, the lack of product platform planning, product development process is simple, the lack of assessment, team Organization coordination issues restricting the development of the enterprise. The integrated product development (IPD) management method is a mature, leading product development mode, ideas and methods, with the successful practice in many large companies in the world level. It emphasizes the market demand for product development, so can make the product be targeted. Advocates of modular design, process reengineering of product development, to shorten the product development time, improve the quality of product development. This paper discusses the research on integrated product development and management methods and application status of domestic and foreign experts and scholars first through literature research methods, the core idea and system framework of integration the development of product management methods are described. By means of investigation, from the market management, organization structure, process, five aspects of knowledge management and human resource management for BL The in-depth analysis of the status of the company's product development and existing problems, puts forward the necessity to change the existing product development management method of BL company. Starting from the actual situation of BL company, in accordance with the integrated product development and management theory and make an appropriate reduction on the basis of the cross product platform planning. Team, product development process, the five aspects of asynchronous development and basic module of human resources management and constructs a system structure suitable for BL company integrated product development and management methods. Finally the implementation and evaluation method in BL company integrated product development, from the implementation of the strategy, and the key steps the related discussion, the key performance index (KPI) as the evaluation method. Through the integrated product development and management methods of implementation in the pilot project of BL company, it is concluded that: BL Implement IPD management method to product platform planning, integrated product development process and the basic module and asynchronous development of these three elements implemented immediately in the company. At the same time to strengthen the management and construction of human resources, will help the company further integrated product development and management method to promote the integrated product development and management methods of implementation and implementation after the introduction of.BL company, changed its product development process index, which justifies the method of product development in BL company's transformation strategy is the correct.BL company as a typical domestic small and medium-sized high-tech enterprises, the introduction and implementation of integrated product development and management methods in BL company, will optimization of BL's product development, improve the quality and efficiency of product development, reduce the cost of product development, will meet the needs of customers and market products quickly Push the market and occupy the market and expand the company. Its successful experience can be replicated to other small and medium-sized enterprises in China and become a theoretical route for guiding the development of small and medium-sized enterprises.
