【摘要】：服務(wù)備件不僅是電信設(shè)備商保障客戶電信網(wǎng)絡(luò)穩(wěn)定運(yùn)行的必要手段,其也有效地支持著電信設(shè)備商開(kāi)展售后服務(wù)活動(dòng)、履行售后服務(wù)承諾。而如今,服務(wù)備件逐步變成了電信設(shè)備商的新的利潤(rùn)點(diǎn)。因此,其支持品質(zhì)的好壞直接影響客戶對(duì)于電信設(shè)備商的信任,甚至是電信設(shè)備商自身的利潤(rùn)。為了研究如何在滿足客戶使用產(chǎn)品的滿意度和攫取最大利潤(rùn)的前提下,有效降低企業(yè)備件庫(kù)存成本及管理成本,本文以HW公司電信設(shè)備服務(wù)備件管理模式為研究對(duì)象,分別從備件庫(kù)存管理、備件維修管理、備件采購(gòu)管理、逆向物流管理四個(gè)方面進(jìn)行了描述與分析,提出了HW公司服務(wù)備件管理的不足,并針對(duì)這些不足提出了相應(yīng)的改善建議與實(shí)施方法,以期對(duì)HW公司服務(wù)備件管理的改善提供參考,同時(shí)對(duì)電信設(shè)備類的企業(yè)或其他高科技企業(yè)提供借鑒。 通過(guò)對(duì)HW公司備件管理現(xiàn)狀的深入探究,本文認(rèn)為,對(duì)其存在的問(wèn)題可以有針對(duì)性的進(jìn)行解決。對(duì)于備件庫(kù)存管理中需求預(yù)測(cè)不夠準(zhǔn)確導(dǎo)致的冗余備件過(guò)多和庫(kù)存成本過(guò)高,以及存放不合理的情況,可以采用ABC分類法優(yōu)化備件的儲(chǔ)備及倉(cāng)庫(kù)存放地點(diǎn),相關(guān)的需求預(yù)測(cè)流程以及基于泊松分布與正太分布的統(tǒng)計(jì)方法的應(yīng)用可以提高需求預(yù)測(cè)的準(zhǔn)確率,備件區(qū)域共享模型的應(yīng)用能夠進(jìn)一步解決庫(kù)存成本高的問(wèn)題。對(duì)于備件維修管理中物流成本以及維修成本高的問(wèn)題,通過(guò)采用多種維修方式互補(bǔ)的方式進(jìn)行維修,可以降低全球范圍內(nèi)的維修投入；運(yùn)用“5Why”方法的思路,以項(xiàng)目運(yùn)作的模式可以改善維修中的高故障不重現(xiàn)率的問(wèn)題；同時(shí),建議采用維修外包的策略降低維修成本。對(duì)于備件采購(gòu)管理中采購(gòu)成本高的問(wèn)題,以TOPSIS方法優(yōu)化采購(gòu)物料清單(BOM)的方式降低采購(gòu)的成本和風(fēng)險(xiǎn)是可行的；而末次采購(gòu)問(wèn)題,通過(guò)建立客戶滿意度與企業(yè)訂購(gòu)成本之間的關(guān)系函數(shù)可以為HW公司某電信設(shè)備停產(chǎn)而服務(wù)須要繼續(xù)維持時(shí)的備件采購(gòu)需求提供參考�；谛畔⒓夹g(shù)飛速發(fā)展的大背景,并結(jié)合HW公司服務(wù)備件管理現(xiàn)狀,為進(jìn)一步提高HW公司備件服務(wù)管理水平,有必要建立一種基于信息技術(shù)的備件精益管理模式,這需要構(gòu)建用于客戶與HW公司界面的備件服務(wù)交付系統(tǒng)。通過(guò)加強(qiáng)備件通用性、備件維修中心實(shí)現(xiàn)獨(dú)立運(yùn)營(yíng)、加強(qiáng)一線備件計(jì)劃能力等方式,可以解決在新形勢(shì)下的HW公司服務(wù)備件管理面臨的全球電信網(wǎng)絡(luò)市場(chǎng)趨于飽和、電信網(wǎng)絡(luò)的區(qū)域差異和網(wǎng)絡(luò)標(biāo)準(zhǔn)多制式并存、服務(wù)備件業(yè)務(wù)外包所帶來(lái)的管理挑戰(zhàn)等問(wèn)題。 結(jié)果表明,不論是在理論上還是在實(shí)踐中,相關(guān)方法的應(yīng)用能夠有效的改善HW公司服務(wù)備件管理中存在的問(wèn)題。
[Abstract]:Service spare parts are not only the necessary means for telecom equipment providers to ensure the stable operation of customer telecommunication network, but also effectively support telecom equipment providers to carry out after-sales service activities and fulfill after-sales service commitments. Service spare parts have gradually become a new profit point for telecom equipment manufacturers. Therefore, the quality of their support directly affects the customers' trust in telecom equipment vendors. In order to study how to reduce the spare parts inventory cost and management cost of the enterprise effectively under the premise of satisfying the customer's satisfaction with using the products and seizing the maximum profit. This paper takes the management mode of telecommunication equipment service spare parts in HW Company as the research object, and describes and analyzes it from four aspects: spare parts inventory management, spare parts maintenance management, spare parts purchasing management, reverse logistics management, etc. This paper puts forward the deficiency of service spare parts management in HW Company, and puts forward corresponding suggestions and implementing methods to improve the management of service spare parts in HW Company in order to provide a reference for improving the management of service spare parts in HW Company. At the same time for telecommunications equipment type of enterprises or other high-tech enterprises to provide reference. Through the deep research on the present situation of spare parts management in HW Company, this paper holds that the existing problems can be solved pertinently, and the redundant spare parts and excessive inventory cost caused by insufficient demand forecast in spare parts inventory management can be solved. In the case of unreasonable storage, the ABC classification can be used to optimize the storage and storage location of spare parts. The application of the related demand forecasting flow and the statistical method based on Poisson distribution and orthodoxy distribution can improve the accuracy of demand prediction. The application of spare parts regional sharing model can further solve the problem of high inventory cost. Can reduce the global maintenance investment; use the "5Why" method to improve the problem of high failure failure rate in maintenance using project operation mode; at the same time, It is suggested that the maintenance outsourcing strategy should be adopted to reduce the maintenance cost. It is feasible to reduce the cost and risk of purchasing by optimizing the bill of materials (BOM) with TOPSIS method for the high purchasing cost in the purchasing management of spare parts, but for the last purchase, it is feasible to reduce the cost and risk of the purchase by optimizing the bill of materials (BOM). By establishing the relationship function between customer satisfaction and enterprise order cost, it can provide a reference for the purchasing demand of spare parts when a telecommunication equipment of HW company stops production and the service needs to be maintained. Based on the background of the rapid development of information technology, Combined with the present situation of service spare parts management in HW Company, it is necessary to establish a spare parts lean management mode based on information technology in order to further improve the service management level of spare parts in HW Company. This requires the construction of a spare parts service delivery system for the interface between the customer and HW Company. By enhancing the versatility of spare parts, the maintenance center of spare parts can operate independently, and the planning capacity of spare parts in the front line will be strengthened. It can solve the problems such as the global telecom network market is saturated, the regional difference of telecommunication network and multi-standard network standards coexist, and the management challenges brought about by service spare parts outsourcing in HW company under the new situation. The results show that the application of relevant methods can effectively improve the problems existing in the management of service spare parts in HW Company, both in theory and in practice.
