YN國際貨運公司在行業(yè)衰退中實現利潤增長的戰(zhàn)略研究

【摘要】:國際貨運代理業(yè)是我國外貿進出口業(yè)的支柱產業(yè)之一,在過去三十年為提振中國外貿進出口總量和國家創(chuàng)匯做出了重要的貢獻。特別是近年來,隨著我國對各口岸城市,如:天津、上海、寧波、廣州、深圳等港口設施的持續(xù)大規(guī)模投入,充分挖掘了各口岸內在發(fā)展?jié)摿,大大提高了工作效率和服務水平,帶動了地區(qū)經濟的快速發(fā)展。以上海為例,2012年,上海港的年吞吐量達到7.36億噸,同比增長1.1%,繼續(xù)保持世界第一的地位。良好的軟、硬件環(huán)境基礎造就了一批又一批的國際貨運代理企業(yè),同時也吸引了大量外資貨運代理業(yè)的進入。然而,我們不得不清醒的看到,隨著金融危機和歐債危機的蔓延以及各種貿易壁壘和爭端的存在,國際貨運業(yè)的市場規(guī)模在不斷減小,承受的風險也隨之增加,這使得尚在起步階段的中國的國際貨運代理企業(yè),特別是中小型公司在愈演愈烈的市場競爭環(huán)境中更加舉步維艱。為了應對當前嚴峻的國內外形勢,,國際貨運代理公司必須制定新的戰(zhàn)略,改變原有的經營管理模式,結合內外部競爭環(huán)境,整合企業(yè)內部價值鏈體系,來增強自身的競爭力,從而爭取更多的市場份額和利潤。 本論文以YN公司一家中等規(guī)模的國際貨運代理公司為研究對象,從國際和國內行業(yè)市場環(huán)境出發(fā),提出制定和實施服務、產品差異化和多元化戰(zhàn)略來提高公司利潤的必要性,并提出了具體的戰(zhàn)略實施方案。論文通過對企業(yè)新的競爭對手入侵,替代品的威脅,買方議價能力,賣方議價能力以及現存競爭者之間的競爭等五力作用的分析,提出YN公司需要進行戰(zhàn)略調整來達到克服五力作用,增強自身競爭力的必要性;以價值鏈理論為指導,以對YN公司當前的內部和外部經營環(huán)境和存在問題的分析為立足點,透析YN公司整個價值鏈的構成,提出了打破傳統(tǒng)價值鏈,塑造新的價值鏈來提升企業(yè)市場競爭力。同時,本文運用SWOT分析法來分析歸納出YN公司的優(yōu)勢、劣勢、機遇、威脅,從而指引YN公司避開競爭激烈的傳統(tǒng)市場,走多元化發(fā)展模式,在新的市場上發(fā)揮自身優(yōu)勢,弱化劣勢對競爭力削弱的影響,抓住當前的機遇和避免潛在的威脅所給公司帶來的不確定風險。
[Abstract]:The international freight forwarding industry is one of the pillar industries in China's foreign trade import and export industry. In the past thirty years, it has made important contributions to the promotion of China's foreign trade import and export volume and the country's foreign exchange creation. In recent years, with the continuous large-scale investment in port facilities such as Tianjin, Shanghai, Ningbo, Guangzhou and Shenzhen, the port facilities in our country have been fully invested. It has mined the inherent development potential of each port, greatly improved the working efficiency and service level, and led to the rapid development of the regional economy. In Shanghai, for example, in 2012, the annual throughput of Shanghai port reached 7.36 billion tons, increased by 1.1%, and continued to maintain the world's first status. A good soft, hardware environment has created a number of countries and countries. However, we have to see that with the financial crisis and the spread of the European debt crisis and the existence of various trade barriers and disputes, the market size of the international freight industry is decreasing and the risk is increasing, which makes it still in the beginning. In order to cope with the severe domestic and foreign situation, the international freight forwarders must formulate new strategies to change the original management model and integrate the internal and external competitive environment to integrate the internal and external enterprises in order to cope with the current serious domestic and foreign situation. Value chain system, to enhance their competitiveness, and strive for more market share and profits.
In this paper, a medium scale international freight forwarding company of YN company is taken as the research object. Starting from the international and domestic market environment, this paper puts forward the necessity of making and implementing service, product differentiation and diversification strategy to improve the company's profit, and puts forward specific strategic implementation plans. The analysis of the threat of invasion, substitutes, the bargaining power of the buyer, the bargaining power of the seller and the competition among the existing competitors, suggests that the YN company need to make a strategic adjustment to overcome the five forces and enhance its own competitiveness, with the value chain theory as the guide to the internal and external operation of YN company. The analysis of the environment and the existing problems is the foothold, dialyses the composition of the whole value chain of YN company, puts forward to break the traditional value chain and shape a new value chain to enhance the competitiveness of the enterprise market. At the same time, this paper uses the SWOT analysis method to analyze and summarize the advantages, disadvantages, opportunities and threats of YN company, so as to guide the YN company to avoid the fierce competition. The market, the diversification of the development model, in the new market to play its own advantages, weaken the impact of weakness on the weakening of competitiveness, seize the current opportunities and avoid potential threats to the company to the uncertainty of risk.
