W公司新產(chǎn)品開發(fā)項(xiàng)目流程的優(yōu)化研究

【摘要】:衛(wèi)浴行業(yè)作為一個(gè)技術(shù)含量高的創(chuàng)新性行業(yè)。隨著市場競爭的日益加劇,衛(wèi)浴新產(chǎn)品的開發(fā)周期在不斷縮短,更新速度不斷加快,行業(yè)間競爭逐漸白熱化。因此,新產(chǎn)品的開發(fā)受到愈來愈多企業(yè)的重視。對于每個(gè)企業(yè)來說高效且適用新產(chǎn)品開發(fā)流程是企業(yè)新產(chǎn)品開發(fā)取得高成功率的關(guān)鍵所在。 本文是以W公司為研究對象,對公司現(xiàn)有新產(chǎn)品開發(fā)流程進(jìn)行全方位梳理和細(xì)致調(diào)研后綜合分析,找出影響新品開發(fā)的因素。W公司現(xiàn)有的新品開發(fā)流程主要存在以下幾點(diǎn)有負(fù)面影響的因素,分別是:缺少細(xì)劃的執(zhí)行標(biāo)準(zhǔn)且職責(zé)不清權(quán)限不明;新產(chǎn)品開發(fā)的每個(gè)階段都沒有相應(yīng)評審活動;新產(chǎn)品開發(fā)流程組織協(xié)同能力比較低;公司缺乏信息、資源共享的平臺;新產(chǎn)品開發(fā)流程缺少市場戰(zhàn)略規(guī)劃;新產(chǎn)品開發(fā)流程是串行工作模式而非并行工作模式;購買進(jìn)口件時(shí)間太長;新產(chǎn)品的專利保護(hù)性不強(qiáng);在項(xiàng)目執(zhí)行過程溝通不暢通;缺少公平合理的激勵(lì)機(jī)制及績效管理系統(tǒng)等。這些會導(dǎo)致新產(chǎn)品開發(fā)失。豁(xiàng)目時(shí)間延長;趕不上訂單的交貨期;新產(chǎn)品不能滿足消費(fèi)者的需求;新產(chǎn)品缺陷比較多,,導(dǎo)致售后成本大幅度增長一系列的問題。 找出產(chǎn)生各種負(fù)面問題的原因后,運(yùn)用協(xié)同理論和流程再造理論進(jìn)行流程優(yōu)化設(shè)計(jì)。把流程明確分為產(chǎn)品定義階段、項(xiàng)目啟動階段、概念選擇階段、產(chǎn)品設(shè)計(jì)階段以及產(chǎn)品生產(chǎn)和上市階段5個(gè)階段,同時(shí)規(guī)避上述的負(fù)面因素及其導(dǎo)致的問題和障礙。 優(yōu)化后的流程必須通過以下幾點(diǎn)保障措施才能達(dá)到預(yù)期的效果,保障措施分別是:構(gòu)建項(xiàng)目管理平臺;構(gòu)建矩陣的組織結(jié)構(gòu);建立新產(chǎn)品開發(fā)項(xiàng)目的風(fēng)險(xiǎn)預(yù)警系統(tǒng);加強(qiáng)溝通管理;建立公平合理的激勵(lì)機(jī)制及績效管理系統(tǒng);建立供應(yīng)商管理庫存;建立的新產(chǎn)品開發(fā)項(xiàng)目流程可持續(xù)優(yōu)化。 本文的研究結(jié)果能夠有效縮短新產(chǎn)品的開發(fā)周期,減少新產(chǎn)品開發(fā)的費(fèi)用,降低新產(chǎn)品開發(fā)的風(fēng)險(xiǎn),保證新產(chǎn)品開發(fā)目標(biāo)的實(shí)現(xiàn),從而提高W公司效益。其研究方法和思路也可為同行業(yè)和其他行業(yè)的新產(chǎn)品開發(fā)流程優(yōu)化的制定提供借鑒。
[Abstract]:Sanitary ware industry is an innovative industry with high technology content. As the market competition intensifies day by day, the development cycle of the new product of sanitary ware is continuously shortened, the renewal speed is speeding up, and the competition between industries is becoming more and more intense. Therefore, the development of new products is paid more and more attention by enterprises. For each enterprise, efficient and applicable new product development process is the key to achieve a high success rate of new product development. This article takes W Company as the research object, carries on the comprehensive analysis to the company's existing new product development process in all directions and after careful investigation. Find out the factors that affect the development of new products. There are several negative factors in the current process of new product development of W Company, which are: lack of detailed execution standard and unclear responsibilities; Each stage of new product development has no corresponding evaluation activities; the new product development process organization coordination ability is relatively low; the company lacks the platform of information and resource sharing; the new product development process lacks market strategic planning; The new product development process is serial work mode instead of parallel working mode; the time of purchasing imported parts is too long; the patent protection of new product is not strong; the communication in the project execution process is not smooth; Lack of fair and reasonable incentive mechanism and performance management system. These will lead to the failure of new product development; the extension of project time; the delay of delivery of orders; the inability of new products to meet the needs of consumers; and the large number of defects in new products, which lead to a series of problems in which after-sale costs increase substantially. After finding out the causes of various negative problems, the collaborative theory and the theory of process reengineering are applied to process optimization design. The process is clearly divided into five stages: product definition stage, project start-up stage, concept selection stage, product design stage, and product production and marketing stage. At the same time, the negative factors mentioned above and the problems and obstacles caused by them are avoided. The optimized process must pass the following guarantee measures to achieve the desired results: building a project management platform, building a matrix structure, establishing a risk early warning system for a new product development project; Strengthen communication management; establish fair and reasonable incentive mechanism and performance management system; establish supplier management inventory; establish new product development project process sustainable optimization. The results of this paper can effectively shorten the period of new product development, reduce the cost of new product development, reduce the risk of new product development, ensure the realization of new product development goal, and improve the benefit of W Company. The research method and train of thought can also provide reference for the formulation of new product development process optimization in the same industry and other industries.
