【摘要】:汽車?yán)錄_壓鈑金模具是重要的汽車制造裝備,是用來生產(chǎn)汽車車身零件的,由汽車廠的沖壓車間使用,沖壓是汽車四大制造工藝之首,沖壓零件的好壞直接決定了焊裝和總裝的質(zhì)量,決定了整臺(tái)車的外觀質(zhì)量和裝配質(zhì)量,甚至于會(huì)影響到整車的安全性能。目前國內(nèi)的汽車沖壓模具廠數(shù)量眾多、競(jìng)爭(zhēng)激烈,為應(yīng)對(duì)汽車廠家新車型開發(fā)周期越來越短、質(zhì)量要求越來越高、成本持續(xù)下行的壓力,各大模具廠在提高自身技術(shù)、生產(chǎn)能力的同時(shí),普遍采取開發(fā)下游協(xié)作廠家,在業(yè)務(wù)繁忙時(shí)通過業(yè)務(wù)外包的方式進(jìn)行合作的管理模式,本文就是想探討一種能夠使模具廠外包業(yè)務(wù)規(guī)范化和制度化運(yùn)行的方法,實(shí)現(xiàn)汽車廠、模具廠、外協(xié)廠的三贏。 本文結(jié)合作者在重汽X項(xiàng)目外包業(yè)務(wù)中的管理工作實(shí)踐,運(yùn)用項(xiàng)目管理的理論原理和方法,深入探討了在沖壓模具的項(xiàng)目外包業(yè)務(wù)中如何進(jìn)行項(xiàng)目的范圍管理、組織管理、招投標(biāo)管理、計(jì)劃管理、質(zhì)量管理、溝通管理、變更管理和風(fēng)險(xiǎn)管理、本文論述的重點(diǎn)是過程控制,核心的思路是計(jì)劃(Plan)、執(zhí)行(Do)、檢查(Check)和處理(Action)的PDCA循環(huán),希望最終能找到一種對(duì)供應(yīng)商和外包業(yè)務(wù)進(jìn)行規(guī)范化和制度化管理的方法。 大型沖壓模具項(xiàng)目外包業(yè)務(wù)的管理是個(gè)復(fù)雜的過程,這一過程中需要管理的內(nèi)容非常龐雜,管理者應(yīng)抓住重點(diǎn),其核心的管理內(nèi)容應(yīng)包括三點(diǎn):供應(yīng)商和招投標(biāo)管理、進(jìn)度計(jì)劃管理、質(zhì)量管理,就是說只要實(shí)現(xiàn)對(duì)實(shí)施者和實(shí)施過程的有效管控,項(xiàng)目就不會(huì)出現(xiàn)較大風(fēng)險(xiǎn)。當(dāng)然其他的管理內(nèi)容也很重要,是實(shí)現(xiàn)上述三點(diǎn)目標(biāo)的基礎(chǔ)和支撐。希望本文所形成的管理思路和方法能夠給大型汽車模具制造企業(yè)的外包業(yè)務(wù)提供借鑒和幫助。
[Abstract]:The cold stamping sheet metal mould for automobile is an important automobile manufacturing equipment. It is used to produce automobile body parts. It is used by the stamping workshop of the automobile factory. Stamping is the first of the four major manufacturing processes of the automobile. The quality of stamping parts directly determines the quality of welding and assembly, the appearance and assembly quality of the whole car, and even the safety performance of the whole vehicle. At present, there are a large number of automobile stamping mould factories in our country, and the competition is fierce. In order to cope with the pressure of shorter and shorter development cycle, higher quality requirement and lower cost, the major mould factories are improving their own technology. At the same time, they generally adopt the management mode of developing downstream cooperative manufacturers and cooperating through the way of outsourcing when the business is busy. The purpose of this paper is to discuss a method that can standardize and institutionalize the outsourcing business of the mould factory, and realize the three wins of the automobile factory, the mould factory and the external assistant factory. This paper combines the author's management practice in the outsourcing business of the heavy Automobile X Project. Based on the theory and method of project management, this paper deeply discusses how to carry out project scope management, organization management, bidding management, plan management, quality management, communication management in the project outsourcing business of stamping die. Change management and risk management, the focus of this paper is on process control, the core idea is to plan, execute dodge, check and handle action) PDCA cycle. I hope to find a way to standardize and institutionalize the management of supplier and outsourcing business. The management of outsourcing business of large stamping die project is a complicated process, and the content to be managed in this process is very complex. Managers should grasp the key points, and their core management should include three points: supplier and bidding management, schedule planning management, and quality management, that is, as long as effective control over the implementers and the implementation process is achieved, The project would not be at greater risk. Of course, other management content is also very important, is to achieve the above-mentioned three-objective foundation and support. It is hoped that the management ideas and methods formed in this paper can provide reference and help for the outsourcing business of large automobile mould manufacturing enterprises.
