【摘要】：本文以大型民營上市企業(yè)A公司為研究背景,該公司以生產(chǎn)電解鋅和磷化工產(chǎn)品為主,礦石等原材料的采購已成為公司盈利的關(guān)鍵,同時(shí)也成為制約公司發(fā)展的重要因素,其中企業(yè)原材料采購在產(chǎn)品總成本中的比重已超過50%,原材料質(zhì)量也已明顯制約著產(chǎn)品質(zhì)量的提升,因此強(qiáng)化礦石等原材料的采購管理已成為公司的一項(xiàng)管理重點(diǎn)。本文通過系統(tǒng)分析A公司以鋅精礦和磷礦石為主的原材料采購管理現(xiàn)狀,提出了針對礦產(chǎn)品的集中型采購的模式,通過由公司制定采購計(jì)劃、選擇供應(yīng)商、制定計(jì)量方式和貨款結(jié)算辦法等,有效地形成了滿足公司生產(chǎn)經(jīng)營需要的采購管理模式。同時(shí),本文也提出了實(shí)施集中型采購模式的保障措施和手段,包括建立和完善采購隊(duì)伍、質(zhì)量監(jiān)督、財(cái)務(wù)管理制度體系,以及由供應(yīng)商共同參與的采購質(zhì)量與價(jià)格控制體系,從而形成全方位、全流程的采購管理與控制模式。本文緊密圍繞鋅精礦、磷礦石等采購特征,建立鋅精礦和磷礦石采購質(zhì)量、價(jià)格控制體系,并對采購績效進(jìn)行了科學(xué)評價(jià),為資源礦產(chǎn)型企業(yè)的采購管理進(jìn)行了有效的探索和實(shí)踐。
[Abstract]:This paper takes A Company, a large private listed enterprise, as the research background. The company mainly produces electrolytic zinc and phosphorus chemical products. The purchase of raw materials such as ore has become the key to the company's profit, and it has also become an important factor restricting the development of the company. Among them, the proportion of enterprise raw material procurement in the total cost of products has exceeded 50%, and the quality of raw materials has obviously restricted the improvement of product quality. Therefore, strengthening the purchasing management of raw materials such as ores has become a management focus of the company. Based on the systematic analysis of the purchasing management status of zinc concentrate and phosphate rock in Company A, this paper puts forward the mode of centralized purchasing for mineral products, and selects suppliers through drawing up purchasing plan by the company. The establishment of measurement and payment settlement methods has effectively formed a purchasing management model to meet the needs of production and operation of the company. At the same time, this paper also puts forward the safeguard measures and means to implement the centralized purchasing mode, including establishing and perfecting the purchasing team, quality supervision, financial management system, and purchasing quality and price control system, which is participated by suppliers. Thus forming all-round, the whole process of procurement management and control mode. In this paper, the purchasing quality and price control system of zinc concentrate and phosphate rock are established around the purchasing characteristics of zinc concentrate and phosphate rock, and the purchasing performance is evaluated scientifically. This paper has carried on the effective exploration and the practice for the purchasing management of the resources and mineral enterprises.
