BC公司研發(fā)流程管理與改進(jìn)研究

【摘要】:隨著市場(chǎng)競(jìng)爭(zhēng)日益激烈,企業(yè)開始由“中國制造”向“中國創(chuàng)造”的創(chuàng)新型企業(yè)轉(zhuǎn)型,產(chǎn)品研發(fā)管理在企業(yè)中的重要性日趨明顯,研發(fā)流程管理作為研發(fā)管理中最重要的一環(huán)越來越被以技術(shù)創(chuàng)新獲得核心競(jìng)爭(zhēng)力的企業(yè)重視。 本文在整理歸納了研發(fā)管理目前比較成熟的理論及實(shí)踐的基礎(chǔ)上,對(duì)BC公司的研發(fā)流程進(jìn)行了深入分析。BC公司是一家重視技術(shù)研發(fā)的大型鈑金設(shè)備研發(fā)制造公司,其產(chǎn)品研發(fā)流程是結(jié)合了先進(jìn)的管理理論和多年實(shí)踐經(jīng)驗(yàn)總結(jié)出來的一套切實(shí)可行的管理方法。本文結(jié)合項(xiàng)目管理和門徑系統(tǒng)理論,對(duì)BC公司研發(fā)流程進(jìn)行了全面的分析,,針對(duì)其研發(fā)項(xiàng)目管理、QG產(chǎn)品開發(fā)流程的各個(gè)環(huán)節(jié)和階段逐一分析,并針對(duì)流程中最關(guān)鍵的人的因素——研發(fā)人員的管理進(jìn)行了剖析,從而總結(jié)出其研發(fā)流程的幾大優(yōu)勢(shì)以及帶給國內(nèi)同類企業(yè)的一些啟示。 同時(shí),結(jié)合本人在BC公司參與研發(fā)流程管理的實(shí)踐經(jīng)驗(yàn),對(duì)研發(fā)流程中的存在的實(shí)際問題進(jìn)行了研究分析,并針對(duì)性的對(duì)BC公司的研發(fā)流程提出了改進(jìn)建議,包括(1)QG0取代M/C決策;(2)在概念設(shè)計(jì)階段即引入采購管理;(3)明確研發(fā)項(xiàng)目管理中財(cái)務(wù)職能的任務(wù);(4)通過關(guān)鍵績效指標(biāo)法(KPI)制定研發(fā)中心的績效考核和激勵(lì)機(jī)制;(5)小批量試制代替現(xiàn)場(chǎng)測(cè)試階段。
[Abstract]:With the increasingly fierce competition in the market, enterprises begin to transform from "made in China" to "made in China". The importance of product development management in enterprises is becoming more and more obvious.As the most important part of R & D management, R & D process management has been paid more and more attention to by the enterprises that obtain the core competitiveness through technological innovation.On the basis of summarizing the mature theory and practice of R & D management at present, this paper makes a thorough analysis of the R & D process of BC Company. BC Company is a large research and manufacturing company of sheet metal equipment which attaches importance to technology research and development.The product R & D process is a set of practical management method which combines the advanced management theory and many years of practical experience.Based on the theory of project management and door path system, this paper makes a comprehensive analysis of the research and development process of BC Company, and analyzes the various links and stages of its R & D project management QG product development process one by one.The author also analyzes the most important human factor in the process, the management of R & D personnel, and sums up several advantages of the R & D process and some enlightenments to domestic enterprises of the same kind.At the same time, combining with my practical experience of participating in R & D process management in BC Company, this paper studies and analyzes the practical problems in the R & D process, and puts forward some suggestions to improve the R & D process of BC Company.QG0 replaces M / C Decision-making in the conceptual design stage, that is, purchasing management is introduced. (4) define the financial function in R & D project management. (4) develop the performance appraisal and incentive mechanism of R & D center through KPI) 5) small batchReplace the field test stage with the quantity trial production.
