【摘要】：在新的全球性市場中,買方市場的市場供求格局對庫存管理的適應(yīng)能力要求達(dá)到了前所未有的高度,尤其對于電子制造服務(wù)企業(yè),其產(chǎn)品非標(biāo)特性明顯、生命周期短、更新速度快,企業(yè)面臨來自上游供應(yīng)商和終端市場的各種不確定環(huán)境壓力,導(dǎo)致采購體前期長、訂單結(jié)構(gòu)變化性大,增加了企業(yè)庫存控制的難度和風(fēng)險。要求企業(yè)全盤考慮整條供應(yīng)鏈上的企業(yè)內(nèi)外部資源對庫存的影響,制定完善的供應(yīng)鏈庫存管理方案,以解決不確定環(huán)境下企業(yè)的各種庫存管理問題,使企業(yè)能夠更迅速地響應(yīng)市場變化,同時降低整體運營成本。 本文采用案例分析法,案例企業(yè)庫存控制存在的問題主要集中在企業(yè)信息傳遞的及時準(zhǔn)確性、供應(yīng)鏈庫存管理方法運作、供應(yīng)鏈伙伴的戰(zhàn)略合作三方面,集中體現(xiàn)為原材料庫存的市場響應(yīng)度低、綜合成本居高不下。對于企業(yè)內(nèi)部管理因素,通過分析信息化需求,提出針對性的信息化需求以解決企業(yè)內(nèi)外部的信息流動問題；通過明確各部門作業(yè)規(guī)范來提升企業(yè)內(nèi)部庫存管理水平；對于企業(yè)外部供應(yīng)鏈管理因素,首先引入基于不確定環(huán)境下的市場發(fā)單原則和滾動預(yù)測機(jī)制,其次在ABC分類法的基礎(chǔ)上,建立基于三種需求預(yù)測準(zhǔn)確度條件下的物料分類標(biāo)準(zhǔn),對FS公司的物料進(jìn)行9級分類,再針對各標(biāo)準(zhǔn)內(nèi)的物料,確定合理的庫存控制策略；最后針對FS公司與供應(yīng)商實施VMI過程中存在的“牛鞭效應(yīng)”和合作性、協(xié)調(diào)性差的問題,提出VMI優(yōu)化策略,并建立供應(yīng)商管理庫存信息共享系統(tǒng)。以此形成企業(yè)內(nèi)部庫存管理和外部供應(yīng)鏈的協(xié)調(diào)機(jī)制,使外部環(huán)境高度不確定性下的FS公司的市場響應(yīng)度得到全面提高,最終實現(xiàn)企業(yè)低庫存管理成本下的高質(zhì)量服務(wù)。研究結(jié)論對于類似困境的中小企業(yè),尤其是西部科技企業(yè),優(yōu)化庫存管理手段、提高運營效率,具有一定的借鑒作用。
[Abstract]:In the new global market, the buyer's market pattern of market supply and demand and inventory management of the ability to adapt to the requirements to achieve the hitherto unknown height, especially for the electronic manufacturing services company, its products non-standard characteristics obviously, short life cycle, update speed, enterprises are facing from upstream suppliers and end the uncertainty of the market pressure on the environment, leading to procurement early long order structure change greatly, increase the enterprise inventory control difficulty and risk. Enterprises consider the influence of internal and external resources in the entire supply chain inventory system, inventory management scheme improved supply chain, in order to solve the uncertainty problem of various inventory management under the environment of enterprises, make the enterprise can respond more quickly to changes in the market, while reducing overall operating costs.
This paper adopts the method of case study, case problems of enterprise inventory control mainly focus on the timeliness and accuracy of information of enterprises, the operation of the supply chain inventory management method, supply chain partnership of strategic cooperation in three aspects, mainly reflects the raw material stock market response is low, the cost is high. For the enterprise internal management factors, through the analysis of information according to the information demand, put forward the demand of information flow to solve the problem of internal and external; through the clear departments of standardization to improve inventory management level within the enterprise; supply chain management for enterprise external factors, first introduced the uncertain market environment and the principle of single rolling prediction mechanism based on second classification based on ABC on the establishment of three kinds of demand forecasting based on accuracy under the conditions of the material classification standard of FS Company material 9 categories, and then According to the standard material, determine the reasonable inventory control strategy; finally, the bullwhip effect in FS company and supplier in VMI implementation process "and" cooperation, poor coordination problems, put forward the optimal VMI strategy, and establish the supplier management inventory information sharing system. The coordination mechanism so as to form the internal and external enterprise inventory management the supply chain, the external environment of FS company under high uncertainty of market response degree improve, achieve high quality service and low cost of inventory management under the enterprise. The conclusion of the study for small and medium enterprises similar difficulties, especially in the western science and technology enterprises, optimize inventory management, improve operational efficiency, has a certain reference role.
