【摘要】:為了滿足顧客多樣化的需求,企業(yè)在產(chǎn)設計上不斷追求革新,這就對制造設備提出更高的要求。我們公司是生產(chǎn)鋰電池的公司,為了能夠在產(chǎn)品外觀、品質、生產(chǎn)能力上超過競爭對手,實現(xiàn)差異化經(jīng)營,公司每年都會投入大量的資金進行自動化設備更新。為了保證設備的質量,設備的研發(fā)及制作會外包給專業(yè)的公司進行。在外包項目的初期,企業(yè)需要將設備的要求描述給設備研發(fā)外包公司,幫助外包公司準確的了解企業(yè)對于設備的需求。這個過程在整個設備研發(fā)外包中是最基礎的,也是最重要的。需求識別的準確度直接影響到研發(fā)外包項目的成敗,因此本文將提高設備研發(fā)外包需求識別準確度作為研究的重點。 從研發(fā)外包中外文獻中我們了解到,國內(nèi)外學者研究的方向涵蓋了研發(fā)外包的內(nèi)涵,動因、模式、運作和效果,但是對于如何提高研發(fā)外包需求識別準確度沒有深入的研究。因此本文從企業(yè)內(nèi)非標自動化設備研發(fā)外包失敗案例出發(fā),找出企業(yè)在設備研發(fā)外包需求識別中存在的三個主要問題。第一,公司內(nèi)缺乏對于研發(fā)外包項目特定的組織團隊,造成各部門間溝通不暢,效率低下;第二,公司內(nèi)設備研發(fā)外包相關部門對于設備的需求分析不具體,造成設備功能性和實用性差異;第三,沒有固定的設備研發(fā)外包需求說明書,造成在研發(fā)外包出現(xiàn)問題時,雙方互相推諉責任,公司利益受損。針對上述問題點,筆者通過建立平衡矩陣的項目團隊;利用定性、定量的工具對于設備進行需求識別和評估;制作設備研發(fā)外包需求識別說明書,以電池分揀設備研發(fā)外包為例,探索如何解決公司內(nèi)在研發(fā)外包需求識別上現(xiàn)存的問題點,提高研發(fā)外包需求識別準確度的方法。 本文共分為6個部分。緒論部分重點闡述研究的背景和意義,國內(nèi)外的文獻綜述,論文的目的與問題以及對論文的研究思路進行梳理。第二部分是通過企業(yè)現(xiàn)有的設備研發(fā)外包失敗案例分析,找出企業(yè)在研發(fā)外包需求識別中存在的問題和改進的思路。第三部分是以電池分揀設備研發(fā)外包為例,基于該項目進行公司內(nèi)部整合,構建針對電池分揀設備研發(fā)外包的組織團隊,并對團隊成員進行責任分配。第四部分是團隊成員對于新設備的研發(fā)外包進行需求識別和評估。第五部分是制作出書面形式的電池分揀設備研發(fā)外包需求識別說明書。最后是對全文的總括,指出本文的適用情形和不足之處。
[Abstract]:In order to meet the diverse needs of customers, enterprises in the continuous pursuit of innovation in production design, which put forward higher requirements for manufacturing equipment. Our company is the production of lithium batteries, in order to be able to product appearance, quality. In order to ensure the quality of the equipment, the company will invest a lot of money to update the automation equipment every year. Equipment development and production will be outsourced to a professional company. In the initial phase of the outsourcing project, the enterprise needs to describe the equipment requirements to the equipment R & D outsourcing company. Help outsourcing companies accurately understand the equipment needs of the enterprise. This process is the most basic in the overall equipment development outsourcing. The accuracy of requirement identification directly affects the success or failure of R & D outsourcing projects, so this paper focuses on improving the accuracy of equipment R & D outsourcing requirements identification. From the domestic and foreign literature on R & D outsourcing, we know that the research direction of domestic and foreign scholars covers the connotation, motivation, mode, operation and effect of R & D outsourcing. However, there is no in-depth research on how to improve the accuracy of R & D outsourcing requirement identification. Therefore, this paper starts from the failure case of R & D outsourcing of non-standard automation equipment in enterprises. To find out the three main problems in the identification of equipment R & D outsourcing requirements. First, the lack of a specific organizational team for R & D outsourcing projects in the company, resulting in poor communication among departments, inefficient; Second, the equipment R & D outsourcing departments in the company are not specific to the equipment needs analysis, resulting in equipment functional and practical differences; Third, there is no fixed equipment R & D outsourcing requirements specification, resulting in problems in R & D outsourcing, the two sides shirk responsibility for each other, the company's interests are damaged. The author establishes the balance matrix of the project team; Use qualitative and quantitative tools to identify and evaluate equipment requirements; Production equipment R & D outsourcing requirements identification manual, taking battery sorting equipment R & D outsourcing as an example to explore how to solve the existing problems in the identification of internal R & D outsourcing requirements. Methods to improve the accuracy of R & D outsourcing requirements identification. This paper is divided into six parts. The introduction focuses on the background and significance of the study, literature review at home and abroad. The purpose and problems of the thesis and the research ideas of the paper are combed. The second part is the analysis of the failure cases of equipment development outsourcing through the enterprise. The third part is taking battery sorting equipment R & D outsourcing as an example, based on the project to conduct internal integration. Build the organization team for battery sorting equipment R & D outsourcing. Part 4th is team members' requirement identification and evaluation of the outsourcing of new equipment. Part 5th is to produce a written form of battery sorting equipment development outsourcing requirements identification. The last part is the summary of the full text. The paper points out the application and deficiency of this paper.
