【摘要】:隨著我國(guó)金融市場(chǎng)的開放,金融環(huán)境和社會(huì)技術(shù)發(fā)生了深刻的變化,商業(yè)銀行目前面臨的重重挑戰(zhàn)有逐漸加劇之勢(shì)。為了從容應(yīng)對(duì)銀行業(yè)內(nèi)、外部挑戰(zhàn),在同業(yè)競(jìng)爭(zhēng)中搶占一席之地,近年來,越來越多的銀行已逐漸改變經(jīng)營(yíng)思路,將主攻目標(biāo)放到了對(duì)公金融市場(chǎng),就網(wǎng)點(diǎn)對(duì)公業(yè)務(wù)這一重點(diǎn)業(yè)務(wù)板塊進(jìn)行了各種努力和嘗試。而營(yíng)業(yè)網(wǎng)點(diǎn)作為發(fā)展金融業(yè)務(wù)的主戰(zhàn)場(chǎng)和主渠道,如何有效發(fā)揮其作用引起了各商業(yè)銀行的極大關(guān)注,對(duì)公業(yè)務(wù)因其高附加值等一系列優(yōu)勢(shì)成為了現(xiàn)代商業(yè)銀行對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型關(guān)注的焦點(diǎn)。對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型是一次以提升網(wǎng)點(diǎn)綜合效能為目的的變革過程。要有效開展網(wǎng)點(diǎn)轉(zhuǎn)型,提升網(wǎng)點(diǎn)效能,有必要就銀行對(duì)公網(wǎng)點(diǎn)流程進(jìn)行一次徹底的再思考、再設(shè)計(jì),使對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)由核算型向服務(wù)營(yíng)銷型、效益創(chuàng)造型轉(zhuǎn)變。通過提高對(duì)公柜面營(yíng)銷和信息收集,提升對(duì)公前臺(tái)柜員價(jià)值貢獻(xiàn)度、服務(wù)水平及客戶滿意度,提升網(wǎng)點(diǎn)綜合效能,從而推動(dòng)對(duì)公網(wǎng)點(diǎn)全面轉(zhuǎn)型。 論文試圖就目前商業(yè)銀行對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型流程現(xiàn)狀進(jìn)行深入剖析,并結(jié)合C銀行較為成熟的對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型流程模式,就銀行對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型進(jìn)行研究,以期對(duì)我國(guó)商業(yè)銀行的對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型提供借鑒和參考。本論文理論分析和案例分析相結(jié)合,將戰(zhàn)略管理、渠道管理理論同國(guó)內(nèi)外銀行網(wǎng)點(diǎn)轉(zhuǎn)型模式結(jié)合起來,并引入C銀行案例進(jìn)行分析,得出商業(yè)銀行對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型的基本模式。同時(shí),將國(guó)內(nèi)外商業(yè)銀行對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)與同業(yè)相比較,分析優(yōu)劣勢(shì),總結(jié)國(guó)內(nèi)外成功的對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型的經(jīng)驗(yàn),探索更加適合商業(yè)銀行對(duì)公網(wǎng)點(diǎn)轉(zhuǎn)型的流程改造思路及策略。本文主要工作在于就銀行對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型的實(shí)施步驟進(jìn)行了一般性的提煉和闡述,具有普適性;結(jié)合C銀行案例提出了具體措施及與之配套的支撐體系,具有可操作性。 本文具體內(nèi)容如下:首先介紹商業(yè)銀行對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)現(xiàn)狀及存在問題,闡述了對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型的必要性,對(duì)商業(yè)銀行實(shí)施對(duì)公網(wǎng)點(diǎn)轉(zhuǎn)型的理論依據(jù)進(jìn)行了簡(jiǎn)要介紹。然后,通過對(duì)國(guó)外商業(yè)銀行在轉(zhuǎn)型方面的成功模式和成熟經(jīng)驗(yàn)進(jìn)行梳理分析,提出商業(yè)銀行對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型的基本策略。接著,提出對(duì)公網(wǎng)點(diǎn)轉(zhuǎn)型的總體思路。最后,結(jié)合C銀行對(duì)公網(wǎng)點(diǎn)轉(zhuǎn)型實(shí)際,引入企業(yè)管理中的SWOT分析矩陣作為理論支撐,對(duì)C銀行對(duì)公網(wǎng)點(diǎn)轉(zhuǎn)型進(jìn)行了分析和再設(shè)計(jì),總結(jié)出了C銀行對(duì)公網(wǎng)點(diǎn)轉(zhuǎn)型中,從物理建設(shè)規(guī)劃、業(yè)務(wù)流程到考核支撐機(jī)制的對(duì)公網(wǎng)點(diǎn)轉(zhuǎn)型評(píng)價(jià)標(biāo)準(zhǔn)。 本文分析認(rèn)為:對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)轉(zhuǎn)型應(yīng)把傳統(tǒng)意義上的簡(jiǎn)單交易型網(wǎng)點(diǎn),逐步轉(zhuǎn)型成為銷售服務(wù)型網(wǎng)點(diǎn),完善對(duì)全功能型網(wǎng)點(diǎn)的定義,最終實(shí)現(xiàn)擁有各行特色的差異化服務(wù)模式。一是促使對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)從以管轄行為中心逐步轉(zhuǎn)型為以客戶為中心,提升網(wǎng)點(diǎn)自身的市場(chǎng)需求敏感度,更加重視豐富產(chǎn)品功能并提升服務(wù)品質(zhì);二是促使對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)從外延輻散式發(fā)展逐步轉(zhuǎn)型為以提升效能為主線,實(shí)現(xiàn)資產(chǎn)、負(fù)債業(yè)務(wù)結(jié)構(gòu)的合理化及動(dòng)態(tài)平衡:三是促使對(duì)公營(yíng)業(yè)網(wǎng)點(diǎn)由過去分散的經(jīng)營(yíng)管理模式逐步轉(zhuǎn)型為一點(diǎn)激活,全程響應(yīng)的直管式管理模式,扁平化管理、集約化經(jīng)營(yíng)。
[Abstract]:With the opening of financial market in our country , financial environment and social technology have changed deeply , commercial banks are facing serious challenges . In recent years , more and more banks have gradually changed their management ideas . This paper tries to analyze the current situation of the transformation process of the commercial banks in China , and combine with the mature model of the transformation process of the Bank ' s business network , so as to provide reference and reference for the transformation of the public outlets of the commercial banks . The paper analyzes the advantages and disadvantages of the transformation of the public outlets at home and abroad . This paper first introduces the present situation and existing problems of the commercial banks to the public outlets , expounds the necessity of the transformation of the public outlets and gives a brief introduction to the theoretical basis of the transformation of the public outlets of commercial banks . Finally , through the analysis and redesign of the transformation of the public outlets of the commercial banks , this paper analyzes and redesigns the transformation of the public outlets of the C - bank , and summarizes the transformation evaluation standards of the C - bank in the transformation of the public network , from the physical construction planning , the business process to the assessment support mechanism . In this paper , it is concluded that the transformation of public outlets should transform the traditional simple transaction network into a sales service network , perfect the definition of the full function network , and finally realize the differentiated service mode with different characteristics . One is to promote the transformation of the public outlets from the central to the customer as the center , to improve the market demand sensitivity of the network points themselves , to improve the rationalization and dynamic balance of the assets and liabilities business structure .
