【摘要】:戰(zhàn)略的根本目的是要解決企業(yè)的發(fā)展問(wèn)題。轉(zhuǎn)型戰(zhàn)略是戰(zhàn)略改變的一種特殊形式,是企業(yè)與變化著的環(huán)境不斷對(duì)話的過(guò)程,其主要目的是保正企業(yè)所擁有的特異性資源與企業(yè)面臨的環(huán)境相適應(yīng),從而增強(qiáng)企業(yè)的市場(chǎng)競(jìng)爭(zhēng)優(yōu)勢(shì),增進(jìn)企業(yè)的持續(xù)進(jìn)步。轉(zhuǎn)型成功的關(guān)鍵在于獲取和培養(yǎng)"企業(yè)對(duì)外部環(huán)境的準(zhǔn)確把握能力"和"企業(yè)內(nèi)部要有與外部環(huán)境適應(yīng)的關(guān)鍵資源"。隨著中國(guó)房地產(chǎn)市場(chǎng)的降溫及政策的持續(xù)調(diào)控,中國(guó)建筑設(shè)計(jì)市場(chǎng)總量也隨之日漸萎縮。然而,當(dāng)前在中國(guó)建筑設(shè)計(jì)企業(yè)數(shù)量、設(shè)計(jì)人員隊(duì)伍卻很龐大,整個(gè)建筑設(shè)計(jì)行業(yè)發(fā)展面臨嚴(yán)峻形勢(shì),行業(yè)整體面對(duì)任務(wù)不足,市場(chǎng)競(jìng)爭(zhēng)相當(dāng)激烈,業(yè)務(wù)規(guī)模受到強(qiáng)烈沖擊。梁黃顧筑設(shè)計(jì)(深圳)有限公司目前的發(fā)展戰(zhàn)略已與外部環(huán)境出現(xiàn)沖突,為能在市場(chǎng)競(jìng)爭(zhēng)中獲取持續(xù)發(fā)展,企業(yè)必須通過(guò)轉(zhuǎn)型發(fā)展,通過(guò)對(duì)各個(gè)業(yè)務(wù)部門(mén)進(jìn)行調(diào)整、收縮規(guī)模、節(jié)約開(kāi)支、挖掘潛力等措施積極應(yīng)對(duì)。本文理論聯(lián)系實(shí)際,在企業(yè)的外部環(huán)境分析時(shí),本文通過(guò)運(yùn)用PEST分析方法對(duì)LWK(深圳)所在的外部進(jìn)行宏觀總體環(huán)境分析,并運(yùn)用波特五力競(jìng)爭(zhēng)模型的方法分析LWK(深圳)所在的建筑設(shè)計(jì)行業(yè)進(jìn)行行業(yè)分析,從而歸納出LWK(深圳)在整個(gè)建筑設(shè)計(jì)行業(yè)所具有的機(jī)遇和威脅;在企業(yè)的內(nèi)部資源分析時(shí),本文通過(guò)SWOT模型分析法找出企業(yè)內(nèi)部存在的優(yōu)勢(shì)、劣勢(shì),并得出企業(yè)的SO、ST、WO、WT等戰(zhàn)略,并通過(guò)深入地分析,從而制定出符合LWK(深圳)實(shí)際的發(fā)展轉(zhuǎn)型戰(zhàn)略:"實(shí)行專(zhuān)業(yè)化、特色化的轉(zhuǎn)型"。并在其指導(dǎo)下,進(jìn)行經(jīng)營(yíng)戰(zhàn)略、業(yè)務(wù)層戰(zhàn)略、人力資源戰(zhàn)略、品牌戰(zhàn)略等的重新規(guī)劃,通過(guò)明確戰(zhàn)略目標(biāo),健全公司組織機(jī)構(gòu),增強(qiáng)企業(yè)員工的成本意識(shí),推動(dòng)內(nèi)部管理制度建設(shè),加強(qiáng)企業(yè)文化建設(shè)等保障措施,形成促進(jìn)轉(zhuǎn)型戰(zhàn)略得以成功實(shí)施。
[Abstract]:The fundamental purpose of the strategy is to solve the problem of development of the enterprise. Strategic transformation is a special form of strategic change, is the process of enterprise and the changing environment constantly, its main purpose is to face the resource and enterprise specific insurance is owned by the enterprise environment, so as to enhance the enterprise market competitive advantage promote the continuous progress of the enterprise. The key to success lies in the transformation to acquire and develop "enterprise of the external environment the ability to accurately grasp the" and "enterprise internal and external environment to adapt to the key resources. With the continuous cooling and China regulation policy of the real estate market, the total China architectural design market has been shrinking.
