M公司事故車部采購流程優(yōu)化研究

【摘要】:隨著市場競爭的日趨激烈,企業(yè)將降低成本作為企業(yè)發(fā)展的主要動力。采購管理作為降低成本的主要途徑,日益受到企業(yè)的關(guān)注。通過對采購過程的合理管理可以降低成本,提高質(zhì)量,縮短采購周期,提高客戶滿意率,最終提高企業(yè)的效益。對采購流程進(jìn)行優(yōu)化,能更好的提高采購管理的效率,最終為企業(yè)帶來更大的效益。因此,如何科學(xué)合理地對企業(yè)的采購流程進(jìn)行優(yōu)化使其能夠滿足自身的需求及市場的變化,進(jìn)而提高企業(yè)的效益成為企業(yè)亟待解決的重要問題。論文以M公司事故車部為研究對象,首先,從M公司事故車部的采購現(xiàn)狀出發(fā),對M公司事故車部的采購管理模式、采購組織機(jī)構(gòu)、供應(yīng)商管理、采購作業(yè)流程、采購資金結(jié)算流程五個方面存在的主要問題進(jìn)行了具體分析。然后,在明確M公司事故車部的采購流程優(yōu)化目標(biāo)后,結(jié)合采購管理理論與業(yè)務(wù)流程優(yōu)化理論,有針對性的設(shè)計(jì)了M公司事故車部的采購流程優(yōu)化方案:根據(jù)M公司事故車部的發(fā)展?fàn)顩r和集中采購管理模式的優(yōu)勢,改變M公司事故車部為集中采購管理模式;為了更好的滿足集中采購管理模式的需要和實(shí)現(xiàn)采購流程優(yōu)化目標(biāo),對M公司事故車部的采購組織結(jié)構(gòu)、采購作業(yè)流程、資金結(jié)算流程都進(jìn)行了相應(yīng)的優(yōu)化設(shè)計(jì);針對M公司事故車部供應(yīng)商管理存在的問題,優(yōu)化了供應(yīng)商準(zhǔn)入流程,設(shè)計(jì)了供應(yīng)商績效考核指標(biāo)體系。最后,對實(shí)施的采購流程優(yōu)化設(shè)計(jì)進(jìn)行了跟蹤總結(jié),并選用數(shù)據(jù)對優(yōu)化效果進(jìn)行分析,驗(yàn)證了M公司事故車部采購流程優(yōu)化設(shè)計(jì)的有效性和可行性。本論文的研究不僅為M公司事故車部采購流程優(yōu)化提供理論和實(shí)踐依據(jù),同時也為同類企業(yè)的采購流程優(yōu)化提供有益的借鑒。
[Abstract]:With the increasingly fierce market competition, enterprises will reduce costs as the main driving force for the development of enterprises. As the main way to reduce cost, purchasing management is paid more and more attention by enterprises. The reasonable management of the purchasing process can reduce the cost, improve the quality, shorten the purchasing period, improve the customer satisfaction rate, and finally improve the benefit of the enterprise. Optimization of procurement process can improve the efficiency of procurement management, and ultimately bring more benefits for enterprises. Therefore, how to optimize the procurement process scientifically and reasonably so that it can meet its own needs and market changes, and then improve the efficiency of enterprises has become an important problem to be solved. The thesis takes M company accident car department as the research object. First, from the M company accident car department procurement status quo, M company accident car department procurement management mode, procurement organization, supplier management, procurement process. The main problems in five aspects of the purchase fund settlement process are analyzed in detail. Then, after defining the purchasing process optimization goal of accident vehicle department of M Company, combining the purchasing management theory with the business process optimization theory, According to the development situation of accident car department and the advantages of centralized purchasing management mode, the accident vehicle department of M company is changed to centralized procurement management mode. In order to better meet the needs of centralized procurement management model and achieve the goal of procurement process optimization, M company accident car department procurement organization structure, procurement process, fund settlement process have been optimized design; Aiming at the problems existing in supplier management of accident vehicle department in M Company, this paper optimizes the process of supplier access and designs the supplier performance evaluation index system. Finally, the optimization design of the procurement process is tracked and summarized, and the optimization effect is analyzed by selecting the data, which verifies the effectiveness and feasibility of the optimal design of the procurement process of the accident vehicle department in M Company. The research of this paper not only provides the theoretical and practical basis for M company accident car department procurement process optimization, but also provides a useful reference for the similar enterprises to optimize the procurement process.
