LH公司組織結構分析與優(yōu)化
[Abstract]:Organizational structure optimization or reform is a common problem in enterprise management, and also one of the hot research topics in academic and consulting circles. Faced with the change of internal and external environment, enterprises must optimize the organizational structure to promote the effective implementation of the strategy. The research object of this paper is LH Company, which is a representative enterprise in the domestic coal chemical industry. In 2010, it began to transform from the traditional coal chemical industry to the new coal chemical industry. In the past few years, the company's external environment, strategy, resources, development stage, technology and so on have undergone obvious changes, while the current organizational structure has shown signs of failure. In the next three years, the internal and external environment and strategy of the company will undergo more significant changes, therefore, the organizational structure of the company must be optimized. This organizational structure analysis and optimization subject is put forward under this background. Under the guidance of theoretical and practical research results of organizational structure at home and abroad, this paper has completed the research, analysis and optimization of organizational structure of LH Company. Firstly, on the basis of reviewing the history of LH company's development and organizational evolution, this paper analyzes the symptoms of organizational problems and evaluates the effectiveness of current organizational structure, and then makes a systematic diagnosis of the existing organizational structure. The problems of structural variable level such as centralization degree, structural form, division of labor and collaboration, functional decomposition, department (or organization) setting, management level and management range are found. And from the perspective of situational variables, the causes of these problems are analyzed. Then, on the basis of summarizing the characteristics of the environment change in LH Company in the next three years, the paper analyzes the influence of these situation variables on the organizational structure and structural variables, and clarifies the direction of organizational structure optimization design. Finally, the organizational structure optimization scheme and the implementation strategy of LH Company are put forward. The study found that, due to the changes in the internal and external environment of the company in the past three years, the current organizational structure of LH Company has shown such as high degree of centralization, unreasonable division of labor, weakening or lack of functions, unreasonable setting of institutions, and excessive management levels. The scope of management is not scientific and so on. More importantly, the company will enter a new stage of development in the next three years, when the company's strategy, resource structure, scale, external policy environment, human resource conditions will undergo significant changes. In addition, the current organizational structure of LH Company does not fully take into account the technical process, strategy, management maturity and other different characteristics of specific business. The conclusion of the comprehensive system analysis is that the company should strengthen the decentralization and adopt the differentiated management mode to improve the overall organizational efficiency. Therefore, it is suggested to choose the organizational structure of the division. The new organizational structure takes into account the environmental development or characteristics within and outside the next three years and can meet the needs of strategic development. This study provides LH Company with a feasible, scientific and reasonable organizational structure scheme which meets the requirements of strategic development in the next three years. The research results of this paper are beneficial to the improvement of organizational management of LH Company, and hope that the research in this paper can provide reference for the practice of organization management in coal chemical industry. In addition, it is hoped that the research results can provide some reference value for the application of organizational structure theory.
