【摘要】：在“一帶一路”政策推動(dòng)下,電力基礎(chǔ)設(shè)施建設(shè)以及電力裝備出口為國(guó)內(nèi)電力設(shè)備企業(yè)帶來(lái)強(qiáng)勁增長(zhǎng)點(diǎn),隨著電力市場(chǎng)改革深化和電站服務(wù)產(chǎn)業(yè)的蓬勃發(fā)展,汽輪機(jī)備件銷售市場(chǎng)環(huán)境和經(jīng)營(yíng)管理模式也呈現(xiàn)出顯著的變化。在目標(biāo)客戶群體不斷增大的情況下,繼續(xù)按照傳統(tǒng)的思維模式對(duì)汽輪機(jī)備件銷售進(jìn)行管理已經(jīng)落伍,特別是在強(qiáng)調(diào)以客戶為中心的主動(dòng)式服務(wù)時(shí)代,如何最大限度滿足客戶對(duì)備件的需求、減少備件銷售項(xiàng)目執(zhí)行偏差、獲得銷售利益最大化成為企業(yè)生存和發(fā)展所關(guān)注的核心問(wèn)題。本論文選取東方汽輪機(jī)有限公司(中國(guó)最大的汽輪機(jī)裝備制造企業(yè))為研究對(duì)象,重點(diǎn)對(duì)汽輪機(jī)備件銷售項(xiàng)目管理應(yīng)用進(jìn)行研究。首先應(yīng)用所學(xué)知識(shí)梳理了目前東汽備件銷售及項(xiàng)目管理現(xiàn)狀,對(duì)備件銷售總體背景、產(chǎn)品結(jié)構(gòu)、經(jīng)營(yíng)狀況進(jìn)行總結(jié)歸納；其次在描述、梳理現(xiàn)狀的基礎(chǔ)上,依據(jù)項(xiàng)目管理理論揭示了問(wèn)題,對(duì)組織結(jié)構(gòu)、管理流程、存在的主要問(wèn)題及未來(lái)備件銷售目標(biāo)進(jìn)行深入分析,確定了項(xiàng)目管理在備件銷售領(lǐng)域的優(yōu)勢(shì)及可行性；再者運(yùn)用項(xiàng)目管理理論并結(jié)合東汽實(shí)際情況,構(gòu)建了項(xiàng)目管理在備件銷售領(lǐng)域的管理體系,制定了備件銷售價(jià)格規(guī)范、組織結(jié)構(gòu)變革方向、項(xiàng)目管理團(tuán)隊(duì)建設(shè)、信息化系統(tǒng)開發(fā)思路；最后根據(jù)項(xiàng)目生命周期理論,重點(diǎn)優(yōu)化完善備件項(xiàng)目執(zhí)行流程,對(duì)備件銷售項(xiàng)目管理應(yīng)用的提升提出有效建議和實(shí)施方法,為后續(xù)項(xiàng)目管理進(jìn)一步應(yīng)用提供指導(dǎo),為企業(yè)管理者提供備件銷售項(xiàng)目化管理思路。
[Abstract]:Under the promotion of "Belt and Road" policy, the construction of electric power infrastructure and the export of electric power equipment have brought a strong growth point for the domestic power equipment enterprises. With the deepening of the reform of the power market and the vigorous development of the power plant service industry, The market environment and management mode of steam turbine spare parts sales also show remarkable change. With a growing target customer base, it is outdated to continue to manage turbine spare parts sales in accordance with traditional thinking patterns, especially in the age of customer-centred active service, How to meet the customer's demand for spare parts to the maximum extent, reduce the deviation of spare parts sales items, and maximize the profit of sales has become the core problem of the survival and development of enterprises. In this paper, Dongfang Steam Turbine Co., Ltd (the largest steam turbine equipment manufacturer in China) is chosen as the research object, and the application of Steam Turbine spare parts sales Project Management is studied. First of all, it combs the status quo of spare parts sales and project management of Dongqi, summarizes the general background, product structure and management status of spare parts sales; secondly, on the basis of describing and combing the present situation, According to the theory of project management, this paper reveals the problems, analyzes the organization structure, management process, main problems and future spare parts sales objectives, and determines the advantages and feasibility of project management in the field of spare parts sales. Thirdly, using the theory of project management and the actual situation of Dongqi, the paper constructs the management system of project management in the field of spare parts sales, formulates the price standard of spare parts sales, the direction of organizational structure change, and the construction of project management team. Finally, according to the theory of project life cycle, we optimize and perfect the execution flow of spare parts project, and put forward effective suggestions and implementation methods to promote the management and application of spare parts sales project. To provide guidance for the further application of project management, to provide enterprise managers with spare parts sales project management ideas.
