【摘要】：隨著中國經(jīng)濟(jì)的飛速發(fā)展,為了應(yīng)對越來越嚴(yán)峻的挑戰(zhàn),企業(yè)不得不尋求新的競爭優(yōu)勢。拉動式生產(chǎn),逐漸成為制造型企業(yè)轉(zhuǎn)型升級的有效手段。因此,研究拉動式生產(chǎn)具有重要的理論和實踐意義。S公司作為一家醫(yī)療器械制造企業(yè),近年來在迅速發(fā)展過程中承受了各種競爭壓力。來自全球競爭的壓力、企業(yè)內(nèi)部的管理問題使公司迫切需要通過拉動式生產(chǎn)的實施,找到適合企業(yè)自身發(fā)展的管理方式。本文從研究的意義、背景和價值入手,對國內(nèi)外拉動式生產(chǎn)的推行做了簡要評析。然后以拉動式生產(chǎn)在制造型企業(yè)的應(yīng)用為研究對象,歸納和總結(jié)了拉動式生產(chǎn)的相關(guān)理論、方法。在對拉動式生產(chǎn)的理念做了詮釋的基礎(chǔ)上,結(jié)合S公司的運營現(xiàn)狀做了分析,找出目前的問題所在,并對問題成因做進(jìn)一步闡述。按照拉動式生產(chǎn)的思想和方法,并結(jié)合S公司的實際,暴露出了公司換線時間久、生產(chǎn)周期長、現(xiàn)場管理水平弱、生產(chǎn)效率不高、庫存偏高等問題。然后結(jié)合理論,圍繞上述問題設(shè)計和制定了可行性方案,通過將線內(nèi)操作時間轉(zhuǎn)化為線外操作時間,縮短換線時間;通過節(jié)拍生產(chǎn),平衡生產(chǎn)線,縮短生產(chǎn)周期;通過成立精益生產(chǎn)團(tuán)隊,進(jìn)行精益生產(chǎn)專業(yè)知識培訓(xùn),推行5S的現(xiàn)場管理,確保員工在干凈、整潔、有序和安全的環(huán)境下發(fā)揮個人最大的效率,同時也提升了現(xiàn)場管理水平;通過準(zhǔn)時化采購、看板拉動工具、改善庫存管理等方式降低庫存水平。最后根據(jù)拉動式生產(chǎn)在S公司的實踐與成果,證明推行拉動式生產(chǎn)確實能夠有效的消除浪費,降低成本,從而提升企業(yè)管理水平和競爭能力。本文基于對拉動式生產(chǎn)及其應(yīng)用的研究,對S公司的拉動式生產(chǎn)工作起到了積極的推動作用,也為那些即將推行拉動式生產(chǎn)的企業(yè)提供了理論參考和實踐的支持。
[Abstract]:With the rapid development of China's economy, in order to cope with more and more severe challenges, enterprises have to seek new competitive advantages. Pulling production has gradually become an effective means for the transformation and upgrading of manufacturing enterprises. Therefore, it is of great theoretical and practical significance to study pull production. S company, as a medical equipment manufacturing enterprise, has suffered a variety of competitive pressures in the process of rapid development in recent years. From the pressure of global competition and the management of enterprises, it is urgent for companies to find ways suitable for their own development through the implementation of pull production. This paper, starting with the significance, background and value of the study, makes a brief analysis of the implementation of pull production at home and abroad. Then, with the application of pull production in manufacturing enterprises as the research object, the related theories and methods of pull production are summarized and summarized. Based on the interpretation of the concept of pull production, combined with the operation status of S company, we analyzed the current problems and explained the causes of the problems further. According to the thought and method of pull production and the reality of S company, it exposed the problems of long line changing, long production cycle, weak field management level, low production efficiency and high inventory. Then on the basis of the theory, making a feasible plan about the problem and design, the line operation time into line to shorten the operation time, changeover time; by the time production, balance production line, shorten the production cycle; through the establishment of lean production to lean production team, professional knowledge training, on-site management of the implementation of 5S. To ensure that employees play efficiency biggest personal in a clean and tidy, orderly and safe environment, but also enhance the level of site management; reduce inventory levels by JIT Procurement, Kanban tools, such as improved inventory management. Finally, according to the practice and achievement of pull production in S company, it is proved that the implementation of pull production can effectively eliminate waste and reduce costs, so as to enhance the management level and competitiveness of enterprises. Based on the research of pull production and its application, this paper has played a positive role in promoting the pull production of S company, and has also provided theoretical reference and practical support for those enterprises that are going to carry out the pull production.
