【摘要】:橋式卸船機(jī)上岸項(xiàng)目本公司最重要項(xiàng)目之一,由于項(xiàng)目施工工期長(zhǎng),占用碼頭堆場(chǎng)多,將嚴(yán)重影響公司年度計(jì)劃生產(chǎn)任務(wù)的完成。這就要求必須尋找最合適的項(xiàng)目管理方法對(duì)其進(jìn)行控制,探討如何運(yùn)行先進(jìn)的項(xiàng)目進(jìn)度控制理論和方法,制定最優(yōu)的項(xiàng)目進(jìn)度計(jì)劃,并運(yùn)行項(xiàng)目進(jìn)度分析法和相應(yīng)的保障措施確保項(xiàng)目能夠按照項(xiàng)目進(jìn)度計(jì)劃執(zhí)行,最終實(shí)現(xiàn)在保證項(xiàng)目質(zhì)量的前提下,縮短項(xiàng)目工期,盡量少占用碼頭資源。 本文以XJ碼頭某一臺(tái)橋式卸船機(jī)上岸項(xiàng)目為例,采用理論密切聯(lián)系實(shí)際的研究方式,梳理了整過(guò)項(xiàng)目的全部工作流程。結(jié)合公司以往類似項(xiàng)目的經(jīng)驗(yàn)總結(jié),分析該項(xiàng)目特點(diǎn)及現(xiàn)狀、影響項(xiàng)目進(jìn)度開(kāi)展的各項(xiàng)因素和項(xiàng)目執(zhí)行過(guò)程中存在的問(wèn)題。運(yùn)用進(jìn)度控制的理論和方法,構(gòu)建項(xiàng)目的工作分解結(jié)構(gòu)、確定工作先后關(guān)系和責(zé)任分配矩陣,運(yùn)用網(wǎng)絡(luò)技術(shù)編制項(xiàng)目進(jìn)度網(wǎng)絡(luò)圖和甘特圖。利用關(guān)鍵路徑法找出項(xiàng)目的關(guān)鍵節(jié)點(diǎn)和關(guān)鍵因素,再以PERT時(shí)間計(jì)劃方法進(jìn)行數(shù)據(jù)分析,論證通過(guò)改進(jìn)措施達(dá)到縮短工期的可行性,并最終給出有效的資源優(yōu)化方案及管理策略的綜合建議。 從本項(xiàng)目的實(shí)際執(zhí)行情況來(lái)看,橋式卸船機(jī)上岸項(xiàng)目通過(guò)對(duì)調(diào)試方案的調(diào)整、控制流程工藝的優(yōu)化和現(xiàn)場(chǎng)資源的合理利用,最后項(xiàng)目實(shí)際施工工期縮短2天。在施工過(guò)程中,實(shí)施有效的監(jiān)控,,并制定相應(yīng)的保障措施,實(shí)際施工基本能夠按照施工計(jì)劃執(zhí)行,項(xiàng)目組溝通及時(shí),在整過(guò)項(xiàng)目施工過(guò)程沒(méi)有安全事故和重大質(zhì)量問(wèn)題。為公司以后的橋式卸船機(jī)上岸項(xiàng)目的進(jìn)度控制有一定的借鑒意義。
[Abstract]:The bridge ship unloader ashore project the company one of the most important project, because the project construction period is long, occupy the yard, it will seriously affect the annual plan, the completion of production tasks. This requires project management must find the most appropriate method to control it, such as the discussion of the theory and method of schedule control He Yunhang advanced project development the optimal project schedule planning, project schedule and operation analysis and the corresponding security measures to ensure the project can be carried out in accordance with the project schedule, and ultimately on the premise of assuring project quality, shorten the project duration, less occupation of terminal resources.
In this paper, a XJ port bridge ship unloader ashore project as an example, using the research methods of theory with practice, summarizes the whole work flow of the project. Combined with the company's previous similar project experience, analysis of the project characteristics and the status quo, there are various factors affecting the project schedule and project development process the problem. Using the theory and method of schedule control, construction project work breakdown structure, determine the sequence and the responsibility assignment matrix, using the network technology to prepare the project schedule network diagram and Gantt chart. Using the critical path method to find the key nodes and key factors of the project, and then to PERT time planning methods for data analysis, demonstration the improvement measures to shorten the duration of the feasibility, and proposed the optimization scheme and comprehensive resource management strategies are effective.
From the actual implementation of the project, the bridge ship unloader ashore project through the debugging scheme adjustment, rational use of optimization control process and field resources, finally the actual project construction period is shortened by 2 days. In the process of construction, the implementation of effective monitoring, and formulate corresponding measures, the actual construction of the basic able to perform in accordance with the construction plan, the project team to communicate in a timely manner, no safety accidents and major quality problems in the whole process of project construction. For the company after the bridge ship unloader ashore has certain reference significance to control the progress of the project.
