【摘要】：近年來,隨著軟硬件和移動(dòng)通訊技術(shù)的發(fā)展,移動(dòng)終端行業(yè)持續(xù)保持高速發(fā)展,導(dǎo)致競爭者不斷加入,各種移動(dòng)智能終端不斷涌現(xiàn),產(chǎn)品同質(zhì)化嚴(yán)重,競爭日益激烈。怎樣才能在如此商業(yè)環(huán)境中保持競爭優(yōu)勢,構(gòu)建核心競爭力,已成為許多企業(yè)的當(dāng)務(wù)之急。TCLCD研發(fā)中心成立于2011年,是TCL通訊為了進(jìn)一步提升產(chǎn)品研發(fā)能力,完成西部戰(zhàn)略布局,在西部地區(qū)成立的首家研發(fā)中心,主要從事智能手機(jī)的系統(tǒng)軟件和應(yīng)用軟件研發(fā),主要客戶為國內(nèi)外電信運(yùn)營商。但由于移動(dòng)終端行業(yè)產(chǎn)品同質(zhì)化嚴(yán)重,競爭日趨激勵(lì),加之TCL通訊啟用3033戰(zhàn)略,以產(chǎn)品為依托,逐步向服務(wù)業(yè)拓展。為了更好地助力3033戰(zhàn)略、更好地提升研發(fā)能力,TCLCD研發(fā)中心迫切需要對自身發(fā)展進(jìn)行戰(zhàn)略規(guī)劃。本論文首先從國內(nèi)外戰(zhàn)略管理理論和軟件研發(fā)相關(guān)理論的學(xué)習(xí)、研究入手,調(diào)查國內(nèi)外移動(dòng)通訊終端領(lǐng)域典型企業(yè)的發(fā)展現(xiàn)狀和共同特征,并詳細(xì)分析了TCL通訊和TCLCD研發(fā)中心的現(xiàn)狀。其次,在外部環(huán)境分析方面,通過PEST分析法,從政治、經(jīng)濟(jì)、社會(huì)和科技方面對宏觀環(huán)境進(jìn)行掃描,通過EFE矩陣和CPM矩陣對TCLCD研發(fā)中心的機(jī)會(huì)和威脅進(jìn)行分析。在內(nèi)部環(huán)境方面,詳盡列出了TCLCD研發(fā)中心所擁有的資源和能力,并對其價(jià)值鏈、盈利模式進(jìn)行了分析。再次,在對TCLCD研發(fā)中心外部和內(nèi)部環(huán)境分析的基礎(chǔ)上,綜合運(yùn)用SWOT、GSM和QSPM等分析方法,對TCLCD研發(fā)中心的中長期目標(biāo)進(jìn)行設(shè)定,并對其戰(zhàn)略做出選擇,提出了綜合運(yùn)用產(chǎn)品開發(fā)、市場開發(fā)、市場滲透和戰(zhàn)略,在擴(kuò)大市場的同時(shí)提升研發(fā)能力,然后增加實(shí)施橫向一體化和多元化戰(zhàn)略,打造可持續(xù)發(fā)展的競爭優(yōu)勢。最后,對戰(zhàn)略的實(shí)施給出了意見和建議,并給出了TCLCD研發(fā)中心的平衡記分卡實(shí)施步驟。本論文從TCLCD研發(fā)中心的現(xiàn)狀出發(fā),同時(shí)結(jié)合對國內(nèi)外移動(dòng)通信終端領(lǐng)域典型企業(yè)的現(xiàn)狀和發(fā)展趨勢,提出來TCLCD研發(fā)中心的發(fā)展戰(zhàn)略和具體的實(shí)施方法,以期對TCLCD研發(fā)中心和類似企業(yè)制定發(fā)展戰(zhàn)略提供借鑒。
[Abstract]:In recent years, with the development of software and hardware and mobile communication technology, the mobile terminal industry continues to maintain a high-speed development, resulting in competitors continue to join, a variety of mobile intelligent terminals continue to emerge, product homogeneity is serious, the competition is increasingly fierce. How to maintain the competitive advantage and build the core competence in such a commercial environment has become an urgent matter for many enterprises. TCLCD R & D Center was established in 2011. It is TCL Communications to further enhance the R & D capability of products and complete the strategic layout of the western region. The first R & D center established in the western region is mainly engaged in the research and development of system software and application software for smart phones. The main customers are domestic and foreign telecom operators. But because the product homogeneity of mobile terminal industry is serious, competition is encouraged day by day, combined with the strategy of using 3033 of TCL communication, relying on the product, gradually expanding to the service industry. In order to better support the 3033 strategy and improve the R & D capability, the R & D center of TCLCD urgently needs to plan for its own development. In this paper, first of all, from the study of domestic and foreign strategic management theory and software development related theory, we investigate the development status and common characteristics of typical enterprises in the field of mobile communication terminal at home and abroad. The current situation of TCL communication and TCLCD R & D center is analyzed in detail. Secondly, in the aspect of external environment analysis, the macro environment is scanned from the political, economic, social and technological aspects through PEST analysis, and the opportunities and threats of TCLCD R & D center are analyzed by EFE matrix and CPM matrix. In terms of internal environment, the resources and capabilities of TCLCD R & D center are listed in detail, and its value chain and profit model are analyzed. Thirdly, based on the analysis of the external and internal environment of TCLCD R & D center, the paper comprehensively uses the methods of SWOTGSM and QSPM to set the long-term goal of TCLCD R & D center, and make a choice of its strategy, and put forward the comprehensive application of product development. Market development, market penetration and strategy, expanding the market at the same time to enhance R & D capabilities, and then increase the implementation of horizontal integration and diversification strategy to create sustainable development of the competitive advantage. Finally, the suggestions and suggestions on the implementation of the strategy are given, and the implementation steps of the balanced scorecard in TCLCD R & D center are given. Starting from the current situation of TCLCD R & D center and combining with the current situation and development trend of typical enterprises in the field of mobile communication terminal at home and abroad, this paper puts forward the development strategy and concrete implementation method of TCLCD R & D center. In order to TCLCD R & D center and similar enterprises to formulate development strategy to provide reference.
