X公司軟件產(chǎn)品研發(fā)管理研究

【摘要】:隨著計算機(jī)技術(shù)和通信網(wǎng)絡(luò)的迅速發(fā)展,各種基于互聯(lián)網(wǎng)的產(chǎn)品和服務(wù)不斷涌現(xiàn),新型的互聯(lián)網(wǎng)產(chǎn)品更好的滿足了消費(fèi)者日趨多樣化和個性化的需求。和傳統(tǒng)軟件技術(shù)相比,互聯(lián)技術(shù)與其他專業(yè)技術(shù)結(jié)合更加緊密,已經(jīng)形成了一個潛力巨大的,可以為用戶提供高效、優(yōu)質(zhì)服務(wù)的領(lǐng)域。高科技企業(yè)憑借著自身的技術(shù)優(yōu)勢可以在互聯(lián)網(wǎng)領(lǐng)域找到更多的機(jī)會,但也會面臨著前所未有的挑戰(zhàn)。越來越多的高新技術(shù)企業(yè)進(jìn)入新興的互聯(lián)網(wǎng)產(chǎn)業(yè),激烈的市場競爭環(huán)境對企業(yè)的研發(fā)系統(tǒng)提出了更高的要求。新的用戶的需求不斷被發(fā)掘出來,導(dǎo)致產(chǎn)品開發(fā)的難度不斷增加,企業(yè)必須在產(chǎn)品研發(fā)的進(jìn)度、質(zhì)量和成本之間尋找到平衡點(diǎn)。然而,傳統(tǒng)軟件企業(yè)普遍存在的問題是對快速變化的用戶需求把握不準(zhǔn)、缺乏系統(tǒng)和完善的產(chǎn)品研發(fā)流程、在產(chǎn)品研發(fā)過程中也沒有必要的業(yè)務(wù)評審、普通的職能型研發(fā)組織限制了企業(yè)在產(chǎn)品研發(fā)領(lǐng)域充分發(fā)揮自身的優(yōu)勢。因此,高科技企業(yè)必須克服這些不利因素,發(fā)揮自身的優(yōu)勢,才能取得有利的競爭地位。 X公司作為一家高科技企業(yè),,在進(jìn)入互聯(lián)網(wǎng)領(lǐng)域時同樣面臨著諸多問題。企業(yè)原有的市場管理機(jī)制已經(jīng)不能為快速的產(chǎn)品研發(fā)過程提供有力的需求信息資源支持。企業(yè)以往更加關(guān)注銷售渠道,對市場的分析和理解明顯不足。傳統(tǒng)的職能型組織結(jié)構(gòu)也不利于新的并行的產(chǎn)品研發(fā)流程的運(yùn)行,部門的利益和整體的產(chǎn)品目標(biāo)難于協(xié)調(diào)。而且,X公司在產(chǎn)品開發(fā)過程中遇到的技術(shù)難題也使得產(chǎn)品項(xiàng)目的進(jìn)度一再推遲,嚴(yán)重影響公司的市場形象。因此,找到一種成熟的、有成功實(shí)施案例的產(chǎn)品研發(fā)管理方法是解決X公司問題的關(guān)鍵。 本文首先在分析X公司的所處的行業(yè)特點(diǎn)、市場環(huán)境、企業(yè)自身情況的基礎(chǔ)之上,對企業(yè)所面臨的產(chǎn)品研發(fā)周期長、研發(fā)項(xiàng)目風(fēng)險大、部門溝通不暢等問題的原因進(jìn)行了梳理和分析,研究了企業(yè)的整個研發(fā)系統(tǒng)在工作流程、組織結(jié)構(gòu)、技術(shù)管理、市場等方面的問題。并且,通過集成產(chǎn)品開發(fā)理論(Integratedproduct development)的基本原理和工具對這些問題提出具有針對性的解決方案。 在論文的最后,對X公司實(shí)施集成產(chǎn)品開發(fā)的過程和成果進(jìn)行了總結(jié),從研發(fā)管理的改進(jìn)情況、研發(fā)周期、產(chǎn)品質(zhì)量等方面對IPD的實(shí)施前后的數(shù)據(jù)進(jìn)行了比較,充分說明了IPD理論對于改進(jìn)X公司的研發(fā)管理現(xiàn)狀是行之有效的,也為類似的高科技企業(yè)的產(chǎn)品研發(fā)管理體系建設(shè)提供了思路。
[Abstract]:With the rapid development of computer technology and communication network, a variety of Internet-based products and services continue to emerge, new Internet products better meet the needs of consumers increasingly diverse and personalized. Compared with the traditional software technology, the interconnection technology is more closely combined with other professional technology, and has formed a potential field that can provide high efficiency and high quality service for users. High-tech companies can find more opportunities in the Internet with their own technological advantages, but they will also face unprecedented challenges. More and more high-tech enterprises enter the new Internet industry, and the fierce market competition environment puts forward higher requirements for the R & D system of enterprises. The needs of new users are constantly being discovered, which leads to the increasing difficulty of product development. Enterprises must find a balance between the progress, quality and cost of product development. However, the common problems of traditional software enterprises are that they are uncertain about the rapidly changing user needs, lack of systematic and perfect product development process, and also do not have the necessary business review in the process of product research and development. Ordinary functional R & D organizations restrict enterprises to give full play to their advantages in product R & D field. Therefore, high-tech enterprises must overcome these disadvantages and give full play to their own advantages in order to obtain a favorable competitive position. As a high-tech enterprise, X Company faces many problems when it enters the Internet field. The original market management mechanism can not provide strong information support for the rapid product development process. Enterprises in the past pay more attention to sales channels, the analysis and understanding of the market is obviously inadequate. The traditional functional organizational structure is not conducive to the operation of new parallel product R & D process, and the interests of the department and the overall product objectives are difficult to coordinate. Moreover, the technical problems encountered in the process of product development also make the progress of the product project delayed again and again, which seriously affects the market image of the company. Therefore, finding a mature and successful product R & D management method is the key to solve X Company's problem. First of all, based on the analysis of X Company's industry characteristics, market environment and enterprise's own situation, this paper has a long product R & D cycle and great risk of R & D project. The causes of the problems such as poor communication among departments are analyzed, and the whole R & D system of the enterprise is studied in the aspects of workflow, organizational structure, technical management, market and so on. Furthermore, the basic principles and tools of integrated product development theory (Integratedproduct development) are used to solve these problems. At the end of the paper, the paper summarizes the process and achievement of implementing integrated product development in X Company, compares the data before and after the implementation of IPD from the aspects of the improvement of R & D management, R & D cycle, product quality and so on. It is fully explained that the IPD theory is effective in improving the R & D management situation of X Company, and it also provides a train of thought for the construction of product R & D management system in similar high-tech enterprises.
