全業(yè)務環(huán)境下東莞移動自有渠道管理策略研究

【摘要】:2008年中國工業(yè)及信息產(chǎn)業(yè)化部正式公布電信重組方案。即中國電信收購中國聯(lián)通CDMA網(wǎng)絡,中國聯(lián)通并購中國網(wǎng)通組成新中國聯(lián)通,中國鐵通并入中國移動。至此,中國最大的三家通信運營商正式進入固話、寬帶、移動通信的全業(yè)務競爭環(huán)境。在新的競爭環(huán)境下,市場格局劇變,三大運營商的業(yè)務和服務同質化趨勢明顯,客戶的離網(wǎng)成本逐步降低,,電信運營商需要對自身的價值鏈定位及商業(yè)模式進行重新選擇,也需要對自有渠道建設進行重新審視與構建以滿足體驗、維系等新的戰(zhàn)略要求。 本文對“自有渠道”的主要指中國移動服營廳,含自建服營廳(下文簡稱服營廳)和外包的服營廳(下文簡稱自建他營廳),文首先從宏觀上分析了東莞移動全業(yè)務運營的特征和通信市場特點,引入扁平化渠道管理論對東莞移動自有渠道的發(fā)展現(xiàn)狀進行了分析,定位了東莞移動現(xiàn)有自有渠道管理模式的短板和不足,將扁平化渠道管理思路創(chuàng)新性用于全業(yè)務環(huán)境下的渠道管理,得出了一系列全業(yè)務環(huán)境下自有渠道的管理策略,通過半年的試運行,我們發(fā)現(xiàn)東莞移動的自營渠道管理在渠道覆蓋、細分市場經(jīng)營、客戶經(jīng)營、流程簡化等方面都得到了較大幅度的提升,取得了較為滿意的成果,證明扁平化理論運用于自有渠道管理具有值得探討的空間。
[Abstract]:In 2008, the Ministry of Industry and Information industrialization officially announced the telecom reorganization plan.China Telecom acquired China Unicom CDMA network, China Unicom acquired China Netcom to form New China Unicom, China Railcom incorporated into China Mobile.At this point, China's three largest telecommunications operators into fixed-line, broadband, mobile communications full-service competition environment.In the new competitive environment, the market structure changes dramatically, the three major operators' business and service homogeneity trend is obvious, the cost of customers off the net is gradually reduced, telecom operators need to re-choose their own value chain positioning and business model.It also needs to re-examine and construct its own channel construction to meet the new strategic requirements such as experience and maintenance.This article mainly refers to the China Mobile Service Camp Hall for "own channels".The paper first analyzes the characteristics of Dongguan Mobile's whole business operation and the communication market characteristics from a macro perspective, including the self-built service camp hall (hereinafter referred to as the service camp hall) and the outsourced service camp hall (hereinafter referred to as "the service camp hall") and the outsourcing service camp hall (hereinafter referred to as "the service camp hall").This paper introduces flat channel management theory to analyze the development status of Dongguan Mobile own channel, and points out the short board and deficiency of Dongguan Mobile's own channel management mode.The flat channel management is innovatively applied to the channel management under the whole business environment, and a series of management strategies of the own channel under the whole business environment are obtained, and the trial operation is carried out for half a year.We found that the self-run channel management of Dongguan Mobile has been greatly improved in the aspects of channel coverage, market segmentation, customer management, process simplification, etc., and has achieved relatively satisfactory results.It is proved that the flat theory is worth discussing when it is applied to the management of its own channels.
