【摘要】：從1980年改革開放至今三十多年以來(lái),我國(guó)鞋業(yè)取得較大的發(fā)展,逐步位居世界鞋業(yè)制造的中心。另一方面,由于鞋業(yè)行業(yè)工資水平的急劇上升、越來(lái)越激烈的市場(chǎng)競(jìng)爭(zhēng)、貿(mào)易保護(hù)主義等因素的影響,相當(dāng)部分鞋類企業(yè)生存環(huán)境日益嚴(yán)峻。鞋類公司要在日益嚴(yán)峻的生存環(huán)境中實(shí)現(xiàn)突圍,就對(duì)制定符合其實(shí)際發(fā)展戰(zhàn)略提出了迫切的要求。A鞋業(yè)公司,是一家生產(chǎn)兼貿(mào)易型的企業(yè),是福建省的重點(diǎn)鞋類產(chǎn)品出口企業(yè)。也面臨著在日益嚴(yán)峻的生存環(huán)境中實(shí)現(xiàn)突圍的問題,就對(duì)制定符合其實(shí)際發(fā)展戰(zhàn)略提出了迫切的要求。本文主要采用了訪談法、案例研究法、文獻(xiàn)資料法等研究方法,采用PEST模型、波特五力競(jìng)爭(zhēng)模型分析了該公司的外部環(huán)境,并采用資源分析、等方法分析了公司的內(nèi)部環(huán)境,透過SWOT矩陣,對(duì)A鞋業(yè)公司的發(fā)展戰(zhàn)略進(jìn)行定位,確定了A鞋業(yè)公司一體化的發(fā)展戰(zhàn)略。首先,企業(yè)外部方面,可以通過增強(qiáng)上游企業(yè)的控制、優(yōu)化銷售渠道和同行業(yè)合并來(lái)保證企業(yè)總體戰(zhàn)略的實(shí)現(xiàn);企業(yè)內(nèi)部方面,可以通過完善公司的組織結(jié)構(gòu)、明確各部門的責(zé)任分工來(lái)保證企業(yè)戰(zhàn)略實(shí)施的有效性。然后,通過評(píng)估A鞋業(yè)公司發(fā)展戰(zhàn)略的實(shí)施效果并對(duì)實(shí)施方案進(jìn)行不斷修改與完善。最后,從規(guī)范企業(yè)制度、提高薪酬管理水平、打造優(yōu)秀的企業(yè)文化、加強(qiáng)組織領(lǐng)導(dǎo)和信息化建設(shè)四個(gè)方面制訂發(fā)展戰(zhàn)略的保障措施。本論文可以一定程度幫助鞋業(yè)公司制定發(fā)展戰(zhàn)略。
[Abstract]:Since the reform and opening up in 1980 to more than 30 years, the shoe industry of our country has made great progress, and gradually ranks the center of the shoe industry in the world. On the other hand, due to the sharp rise of the wage level of the shoe industry, more and more fierce market competition, trade protectionism and other factors, a considerable number of shoe enterprises live in increasingly severe environment. In order to break through in the increasingly austere living environment, footwear company has put forward an urgent requirement for making the shoes industry company in line with its actual development strategy. It is a production and trade type enterprise, and a key export enterprise of footwear products in Fujian Province. It is also faced with the problem of breaking out in the increasingly severe living environment, which puts forward an urgent requirement to make the development strategy in line with its actual situation. This paper mainly adopts the methods of interview, case study, literature and materials, adopts PEST model and Porter's five forces competition model to analyze the external environment of the company, and analyzes the internal environment of the company by the method of resource analysis, etc. Through the SWOT matrix, the development strategy of A shoe company is positioned, and the integrated development strategy of A shoe company is determined. First, on the external side of the enterprise, we can ensure the realization of the overall strategy of the enterprise by strengthening the control of the upstream enterprises, optimizing the sales channels and merging with the same industry; in the internal aspect of the enterprise, we can improve the organizational structure of the company. Define the division of responsibilities of each department to ensure the effectiveness of the implementation of the enterprise strategy. Then, through evaluating the implementation effect of the development strategy of A shoe company and continuously modifying and perfecting the implementation scheme. Finally, we should make the development strategy from four aspects: standardizing the enterprise system, improving the salary management level, creating the excellent enterprise culture, strengthening the organization leadership and the information construction. This paper can help shoe company to make development strategy to a certain extent.
