【摘要】:近年來,隨著我國經(jīng)濟(jì)的發(fā)展及產(chǎn)業(yè)結(jié)構(gòu)調(diào)整措施的推行,作為直接為“三農(nóng)”服務(wù)的農(nóng)資行業(yè)競爭日趨激烈。成本高、利潤小、風(fēng)險(xiǎn)大,這些現(xiàn)實(shí)壓力的出現(xiàn)都迫切需要農(nóng)資企業(yè)通過不斷調(diào)整發(fā)展戰(zhàn)略來適應(yīng)時(shí)代的發(fā)展需求。湖南隆科集團(tuán)作為湖南省規(guī)模最大的農(nóng)資流通連鎖企業(yè),在近年來的發(fā)展中取得了長足的進(jìn)步。與此同時(shí),由于受到資本和信息化手段薄弱、經(jīng)營結(jié)構(gòu)和人才結(jié)構(gòu)單一、復(fù)合型人才和創(chuàng)新型人才缺乏、集團(tuán)內(nèi)部部門職能設(shè)置傳統(tǒng)、前瞻性不足等因素的影響,企業(yè)發(fā)展遇到了一定的阻礙,如何改變現(xiàn)狀,設(shè)計(jì)出一套符合企業(yè)自身發(fā)展需求的戰(zhàn)略管理思路,實(shí)現(xiàn)企業(yè)的持續(xù)、健康、穩(wěn)定發(fā)展,已是迫在眉睫。本文圍繞隆科集團(tuán)的發(fā)展戰(zhàn)略為主線,綜合運(yùn)用文獻(xiàn)檢索法、SWOT分析法、調(diào)查法和圖表法等研究方法,同時(shí)結(jié)合戰(zhàn)略管理相關(guān)理論,首先從企業(yè)產(chǎn)品定位、組織結(jié)構(gòu)、戰(zhàn)略目標(biāo)、管理能力、創(chuàng)新能力、主要經(jīng)濟(jì)指標(biāo)等方面就隆科集團(tuán)的發(fā)展現(xiàn)狀進(jìn)行了分析,總結(jié)企業(yè)在發(fā)展過程中的問題根源所在,印證了制定新的集團(tuán)總體發(fā)展戰(zhàn)略的必要性;然后從企業(yè)的實(shí)際情況出發(fā),運(yùn)用SWOT綜合矩陣表,分析了集團(tuán)內(nèi)外部環(huán)境的優(yōu)勢、劣勢、機(jī)會(huì)和威脅,這樣有利于企業(yè)找到符合自身發(fā)展需求的戰(zhàn)略目標(biāo);接著以SWOT分析結(jié)果為基礎(chǔ),確立了集團(tuán)的總體發(fā)展目標(biāo)及發(fā)展思路,明確了集團(tuán)必須實(shí)施加強(qiáng)型的發(fā)展戰(zhàn)略,朝著一體化、多元化的戰(zhàn)略方向發(fā)展。同時(shí)在職能上要不斷創(chuàng)新企業(yè)文化和人才戰(zhàn)略,才能推動(dòng)企業(yè)健康發(fā)展;最后,提出了強(qiáng)化公司企業(yè)文化建設(shè)并樹立科學(xué)戰(zhàn)略管理理念、完善公司組織架構(gòu)調(diào)整和結(jié)構(gòu)化規(guī)范管理、明確界定崗位的職責(zé)和權(quán)限以消除部門職責(zé)重疊、增加研發(fā)經(jīng)費(fèi)投入以加快技術(shù)進(jìn)步和產(chǎn)品創(chuàng)新、實(shí)施產(chǎn)品和服務(wù)差異化競爭戰(zhàn)略對產(chǎn)品進(jìn)行市場定位、構(gòu)建專業(yè)化高素質(zhì)員工隊(duì)伍并完善績效考核激勵(lì)機(jī)制等六項(xiàng)措施,確保了發(fā)展戰(zhàn)略的實(shí)施效果。本文以隆科集團(tuán)為例進(jìn)行研究分析,對集團(tuán)今后的發(fā)展戰(zhàn)略制定提供了指導(dǎo)依據(jù);同時(shí),對國內(nèi)其他農(nóng)資流通企業(yè)如何抓住機(jī)遇,制定出清晰可行的發(fā)展戰(zhàn)略,實(shí)現(xiàn)自身快速發(fā)展也具有一定的參考和借鑒意義。
[Abstract]:In recent years, with the development of China's economy and the implementation of industrial structure adjustment measures, the competition in the agricultural industry, which serves the "agriculture, rural areas and farmers" directly, is becoming increasingly fierce, with high cost, small profits and great risks. The emergence of these realistic pressures urgently requires agricultural enterprises to adapt to the development needs of the times by constantly adjusting their development strategies. Hunan Longke Group is the largest agricultural capital circulation chain enterprise in Hunan Province. In recent years, great progress has been made in the development. At the same time, due to the weakness of capital and information means, the single management structure and talent structure, the lack of compound talents and innovative talents, the traditional functions of the internal departments of the group are set up. Due to the influence of foresight deficiency and other factors, the development of enterprises has encountered certain obstacles. How to change the present situation and design a set of strategic management ideas that meet the needs of enterprises' own development, so as to realize the sustained, healthy and stable development of enterprises, This paper takes the development strategy of Longke Group as the main line, synthetically uses the literature retrieval method and the SWOT analysis method, the investigation method and the chart method and so on, at the same time unifies the strategic management correlation theory, first from the enterprise product localization, The present situation of Lonco Group is analyzed from the aspects of organizational structure, strategic objectives, management ability, innovation ability, main economic indicators and so on, and the root causes of the problems in the process of enterprise development are summarized. It confirms the necessity of formulating a new group's overall development strategy, and then analyzes the advantages, disadvantages, opportunities and threats of the group's internal and external environment by using the SWOT comprehensive matrix from the actual situation of the enterprise. Then, based on the results of SWOT analysis, the overall development goals and development ideas of the group are established, and it is clear that the group must implement an enhanced development strategy and move towards integration. At the same time, the enterprise culture and talent strategy should be innovated constantly in order to promote the healthy development of the enterprise. Finally, it is proposed to strengthen the construction of corporate culture and establish the scientific strategic management concept. Improve the organizational structure adjustment and structured normative management, define the responsibilities and authority of the post clearly to eliminate the overlapping of departmental responsibilities, increase R & D spending to speed up technological progress and product innovation, Implementing the product and service differentiation competition strategy to position the market of the product, constructing the specialized and high quality staff team and perfecting the incentive mechanism of the performance appraisal, etc. This paper takes Longke Group as an example to carry on the research and analysis, provides the guidance basis for the group's future development strategy formulation, at the same time, how to seize the opportunity to other domestic agricultural capital circulation enterprises, Making clear and feasible development strategy and realizing its own rapid development also have certain reference and reference significance.
