A公司物流優(yōu)化策略研究

【摘要】:現(xiàn)代物流被認(rèn)為“第三利潤源泉”。而物流優(yōu)化可以對現(xiàn)有的物流系統(tǒng)進(jìn)行整體的規(guī)劃和改造,達(dá)到減少庫存積壓,降低總成本,提高利潤的目的,最終加強企業(yè)競爭力,提高企業(yè)的經(jīng)濟(jì)效益。 A公司每年都會開展凈推薦值(NPS)客戶調(diào)查。在近幾年的客戶反饋中,客戶總是投訴物流服務(wù)。A公司自身也面臨著庫存過高,庫存結(jié)構(gòu)不合理,運營效率低下等問題。公司由此成立了專門的項目組,以提升A公司物流服務(wù)水平。 本篇論文主要研究了A公司的物流運營現(xiàn)狀,應(yīng)用多個物流指標(biāo)定量地測量物流服務(wù)水平,然后應(yīng)用相關(guān)的物流理論知識來解讀這些指標(biāo),通過數(shù)據(jù)分析找出物流系統(tǒng)中存在的問題。最后根據(jù)發(fā)現(xiàn)的問題制定物流優(yōu)化策略,提出具體的優(yōu)化方案,最終將方案實施,以達(dá)到降低A公司總體的物流成本,同時提高現(xiàn)有物流網(wǎng)絡(luò)的效率,維持相對較高的客戶服務(wù)水平。 本文的研究方法主要使用定量分析方與實驗法。研究借鑒了6西格碼與4Q的方法論,通過ERP系統(tǒng)進(jìn)行大量的數(shù)據(jù)采集,設(shè)計不同的指標(biāo)找出優(yōu)化的方向,通過各物流指標(biāo)的目標(biāo)設(shè)定來進(jìn)行物流優(yōu)化。優(yōu)化主要側(cè)重在物流運作的三個重要環(huán)節(jié):庫存管理,倉儲管理,需求預(yù)測管理。本文根據(jù)帕累托法則,選取這些環(huán)節(jié)中幾個問題最為嚴(yán)重的節(jié)點作為優(yōu)化內(nèi)容,通過數(shù)據(jù)分析尋找低效物流的主要原因。在優(yōu)化方法中采用實驗法,改變現(xiàn)有的流程進(jìn)行試點,并對優(yōu)化后的試點結(jié)果進(jìn)行再測量,通過統(tǒng)計學(xué)的顯著性分析對優(yōu)化結(jié)果進(jìn)行驗證,得到理想的穩(wěn)定結(jié)果后,再來對作業(yè)流程進(jìn)行系統(tǒng)的改進(jìn),以保證優(yōu)化方案的正確性與科學(xué)性。 全文共分七章:第一章:緒論,主要簡述了此篇論文的選題背景,目的,意義,主要內(nèi)容,研究方法與論文結(jié)構(gòu)體系;第二章,相關(guān)理論綜述,介紹不同的物流優(yōu)化觀點,相關(guān)物流優(yōu)化理論,包括庫存管理,倉儲管理,需求預(yù)測管理等。第三章至第六章為本論文的主體部分。第三章,主要是論述了A公司的物流現(xiàn)狀,,通過物流指標(biāo)的設(shè)立與測量全面了解A公司物流現(xiàn)狀。物流指標(biāo)從二個視角提出,客戶交貨與公司的成本。第四章,應(yīng)用數(shù)據(jù)分析A公司物流服務(wù)若干問題產(chǎn)生的原因,并提出A公司優(yōu)化的三大方向為庫存管理,倉儲運營與需求預(yù)測管與相關(guān)優(yōu)化策略。第五章,針對A公司物流庫存管理,倉儲運營,需求預(yù)測管理三大瓶頸,提出優(yōu)化方案。第六章,在A公司實施提出的優(yōu)化方案。第七章,全文總結(jié),主要總結(jié)了全文的框架結(jié)構(gòu)與研究成果。并指出本文的局限性,同時指明了筆者今后在這些領(lǐng)域的研究方向。
[Abstract]:Modern logistics is regarded as "the third source of profit". Logistics optimization can plan and reform the existing logistics system, so as to reduce the backlog of inventory, reduce the total cost, improve the profit, finally strengthen the competitiveness of enterprises, improve the economic benefits of enterprises. Company A conducts a net recommended value (NPS) customer survey every year. In recent years, customers always complain about logistics service in customer feedback. Company A also faces some problems such as high inventory, unreasonable inventory structure, inefficient operation and so on. As a result, the company has set up a special project team to improve the logistics service level of A company. This paper mainly studies the current situation of logistics operation in Company A, applies several logistics indicators to measure the level of logistics service quantitatively, and then applies the related logistics theory knowledge to interpret these indicators. Find out the problems existing in the logistics system through the data analysis. Finally, according to the problems found, the logistics optimization strategy is formulated and the concrete optimization scheme is put forward. Finally, the scheme is implemented in order to reduce the overall logistics cost of Company A and improve the efficiency of the existing logistics network at the same time. Maintain a relatively high level of customer service. The research method of this paper mainly uses quantitative analytical method and experimental method. Based on the methodology of 6-signet code and 4Q, a great deal of data collection is carried out through ERP system, and different indexes are designed to find out the direction of optimization, and logistics optimization is carried out through the target setting of each logistics index. Optimization mainly focuses on the logistics operation in three important links: inventory management, warehousing management, demand forecasting management. In this paper, according to Pareto's rule, some of the most serious problems in these links are selected as the optimization content, through data analysis to find out the main reasons of inefficient logistics. In the optimization method, the experiment method is adopted, the existing process is changed to carry on the pilot experiment, and the optimized pilot results are re-measured. Through the statistical significance analysis, the optimization results are verified and the ideal stable results are obtained. In order to ensure the correctness and scientificity of the optimization scheme, the operation process is improved systematically. The full text is divided into seven chapters: chapter one: introduction, which mainly describes the background, purpose, significance, main content, research methods and structure system of this paper; In the second chapter, the related theories are summarized, including inventory management, warehousing management, demand forecasting management and so on. The third chapter to the sixth chapter is the main part of this paper. The third chapter mainly discusses the logistics status of Company A, through the establishment and measurement of logistics indicators to understand the current situation of Logistics of Company A in an all-round way. Logistics indicators from two perspectives, customer delivery and company costs. In the fourth chapter, the causes of some problems in logistics service of Company A are analyzed by using data, and the three main directions of optimization of Company A are put forward: inventory management, storage operation and demand forecasting management and related optimization strategies. In the fifth chapter, aiming at the bottleneck of logistics inventory management, warehousing operation and demand forecast management in Company A, the optimization scheme is put forward. In the sixth chapter, the optimization scheme is implemented in A Company. In the seventh chapter, the frame structure and research results are summarized. And pointed out the limitations of this paper, and pointed out the author in these areas in the future research direction.
